Define the decisions and outcomes your dashboard must support before choosing metrics or charts. For each candidate measure, agree on its purpose, calculation, unit, time behavior, target, owner, and response when results change. Then include only the measures that readers can understand and act on.
Start with the decision the dashboard should support
Ask stakeholders what decision they need to make, which business objective it advances, and what change would count as success. Document the process involved and the information people need to make that decision. Include people who understand the work and the data, then validate the shared understanding in a workshop. Microsoft recommends aligning measures of success with business objectives rather than treating completed technical tasks as evidence of business success (Microsoft’s guidance on success criteria; BI strategy guidance).

Do not begin with a list of available fields or attractive chart types. Data availability can help determine what is feasible, but it does not establish that a measure is relevant to the desired outcome.

Write a definition for every candidate metric
Before a metric appears on a dashboard, document a shared definition that lets different people calculate and interpret it consistently. A practical metric definition should cover:
#1 Best Overall
- Name and purpose: Use a clear business name and state which decision the measure informs.
- Calculation: Specify included records, exclusions, and any numerator and denominator. For net sales, for example, agree how returns, discounts, and canceled orders are treated.
- Grain and aggregation: Identify whether the measure counts database rows, business events, or a balance at a point in time. An order count is not the same as an order-line count. Daily inventory snapshots should not be summed across dates to represent ending inventory.
- Unit and period: Identify whether the value is currency, a percentage, or a count, along with its scale and reporting period. For ratios, state how the numerator and denominator are aggregated.
- Source and quality checks: Name the source and the checks needed to trust the result. Consistent data types, unambiguous field names, and reviewed measure logic help calculations behave as intended in a semantic model. See Microsoft’s semantic-model design guidance.
For example, a team measuring profitable growth might define gross margin percentage as its approved gross margin measure divided by its approved net sales measure. That definition is an example, not a universal formula: the business must decide which costs and sales adjustments belong in its own measures.
Decide which metrics deserve KPI treatment
A metric describes something measured; a KPI is a measure evaluated against a goal. Use KPI treatment when readers need to judge progress against an explicit target or acceptable range. Microsoft’s Power BI KPI visual guidance calls for a base measure, a target measure or value, and a threshold or goal (Power BI KPI visual documentation).

- Used Book in Good Condition
Define the target and status rules before assigning colors or labels. Record the reporting period, what counts as on track, and whether higher or lower values are favorable. Targets should relate to the business objective and a realistic planning horizon. If the team cannot defend a target yet, show the metric and its trend without implying that it has met a goal.
Assign an owner and agree on what happens next
A status is useful only if someone knows what it means and can respond. Name a person or team responsible for keeping the definition and data current. Agree how often the measure is reviewed, what range is acceptable, who investigates an exception, and what action might follow. Microsoft recommends assigning an owner, monitoring change, defining acceptable ranges, and describing interventions when results fall outside them (Microsoft’s guidance on success criteria).

- 🗓️ Weekly Dashboard Layout – View your full week at a glance to plan tasks, goals, and appointments.
- 🧠 Boost Productivity – Categorized sections help you prioritize and focus on what truly matters.
- ✔️ Includes Habit Tracker – Build healthy routines and stay consistent week after week.
- ✍️ Spacious Daily Blocks – Plenty of writing space for tasks, notes, and reminders.
- 📅 Undated Format – Start any week of the year; ideal for work, study, or home planning.
Prune the metric list before designing the dashboard
Keep measures that connect to an objective, can be explained consistently, can be refreshed reliably, have an owner, and could prompt a meaningful decision. A crowded display is not necessarily more informative. Microsoft recommends limiting success measures to those people can monitor and act on, but does not prescribe a universal ideal number of KPIs.
When several candidates compete for space, compare them using the same questions:
Rank #4
- Which business objective does each measure support, and what decision does it inform?
- Is the definition, calculation, grain, aggregation, and unit clear?
- Can the data be trusted and refreshed at the needed reporting frequency?
- Is there a target or acceptable range, and does someone own follow-up?
- What investigation or action would a meaningful change prompt?
Choose dashboard content and visuals last
Once the definitions are stable, map the essential measures to the audience’s decisions. Decide what belongs in an overview and what readers need to explore in a drill-down report. Microsoft advises dashboard authors to consider which key metrics help the audience decide, what information they need, and how they will use the dashboard (Power BI dashboard design tips).
- Use a KPI presentation when readers need to assess progress against a goal.
- Use a card for one important value that does not need a target comparison.
- Use a comparison chart when readers need to compare categories.
- Keep units and reporting periods clear and consistent so values can be interpreted correctly.
The visual should make the agreed measure easier to interpret; it should not decide what the measure means.
