It is not a general-purpose speed upgrade: the shard key determines where data lives, and a poor choice can turn ordinary reads, joins, and transactions into cross-shard work.
What is database sharding?
Sharding distributes data across two or more database servers by dividing rows horizontally. In Vitess, for example, a sharded keyspace contains rows spread among databases with the same schema; routing logic sends a query to one shard or, when necessary, multiple shards. Vitess describes its sharding model here.

A shard is not the same thing as a replica. In Vitess, a shard typically has a primary and replicas; replicas can serve read-only traffic and may lag behind the primary. Replication and sharding solve different problems: replication provides copies, while sharding distributes data. Vitess documents that distinction.
What is the difference between partitioning and sharding?
Partitioning divides a logical table into smaller physical pieces. Sharding distributes rows across separate database servers. Partitioning can help when queries concentrate on a small number of partitions, but partitioning within a database does not by itself spread workload across servers. PostgreSQL’s declarative partitioning is one example; its documentation describes partition pruning and constraints on partition keys. PostgreSQL’s table-partitioning documentation.

When should I shard a database?
Consider sharding when measurements show that a single database server is limiting the workload and data can be divided along a key that keeps much of the application’s work local. A database reaching a particular size is not, by itself, a universal reason to shard: capacity and performance depend on the system and the workload.
Look for a bottleneck sharding can address
- Identify whether the constraint is database compute, storage, connection capacity, or another part of the system. Sharding distributes data, but it does not automatically resolve every bottleneck.
- Check which queries dominate request volume and resource use, and whether they can be routed to a small number of shards.
- Map the reads, joins, and transactions that the application needs to perform together. If they routinely span shards, the added distribution may introduce work rather than remove it.
- Account for the operational ability to monitor, move, and rebalance data across database servers. Sharding changes data placement and query routing, not just server count.
When another approach may fit better
If the useful locality is within one table and queries can narrow their work to particular ranges or partitions, table partitioning may be a better-targeted change. If the issue is read capacity and replicated copies fit the workload, replication is a separate option to evaluate; it does not distribute the rows as sharding does. The right choice depends on the observed constraint, not a universal size threshold or claim that sharding always improves performance.

How do I choose a shard key?
Start from actual application queries and relationships, not from a key that merely looks evenly distributed. Vitess’s sharding guidance states: “If you analyze the query pattern in the application, the query with the highest QPS will dictate the sharding key (or Primary Vindex).” That is Vitess’s recommendation for its model, not a rule that overrides data relationships or every other workload need. Vitess Sharding Guidelines.
- List the high-volume queries. Record their filters, joins, and the identifiers they use. Include write and transaction patterns, not only reads.
- Map data that is commonly accessed together. Identify the entities that share a relationship in common queries or transactions; placement on the same shard can preserve locality.
- Evaluate candidate keys against those patterns. Ask whether the application can supply the key to route a query, and whether related rows can be placed together without making other important access paths expensive.
- Test the trade-off across the workload. A key that helps one high-volume query may leave other joins or transactions spanning shards. Choose deliberately which relationship matters most.
- Plan for change. Decide how the chosen system handles moving data or changing placement if access patterns evolve; avoid assuming that changing a key will be transparent or equally easy on every platform.
How do joins and transactions work across shards?
They become a placement and routing concern. When joined rows or rows in a transaction are on the same shard, the operation can stay local. When they are on different shards, the system and application may need cross-shard work. Do not assume joins or transactions are transparent across shards; behavior depends on the implementation.

Favor strong, frequent relationships
Vitess recommends grouping strongly related rows—for example, orders with their customer—when common customer-scoped reads benefit from locality, and keeping transactions within one shard when possible. If a table has foreign-key relationships to multiple parents, placing it with one parent may leave work across shards for the others. Vitess describes materialization as one possible approach in its own ecosystem; it is not a universal solution. Vitess Sharding Guidelines.
Recognize competing access patterns
Many-to-many relationships can make it difficult to keep every common access path local. Before choosing a key, decide which relationship is most important to colocate and what overhead the remaining cross-shard paths can tolerate. If the workload depends on frequent operations across several shards, that is a design cost to resolve—not a reason to assume the sharding layer will make those operations behave like local ones.

How do implementations differ?
The common idea is distributing data by a key, but placement and routing mechanisms are implementation-specific. Vitess uses a primary Vindex to determine keyspace IDs and maps key ranges to shards. MongoDB’s manual describes a document’s shard-key value as determining distribution across shards. These descriptions explain design choices; they do not provide a head-to-head performance benchmark. Vitess sharding documentation and MongoDB manual.
Compare candidate systems on the practical questions that affect your workload: how keys map to placement, how queries are routed, whether related reads and writes can remain local, how shard movement is handled, and what operational controls and constraints the implementation documents. Confirm the answers for the specific version and configuration you plan to run rather than treating one platform’s behavior as a database-wide guarantee.

How can you introduce sharding without a big-bang move?
In Vitess, an incremental path can begin by moving tables to separate keyspaces, then proceed to horizontal shard splits or merges when a keyspace needs them. Vitess describes MoveTables as having minimal application impact; that is a claim about its workflow, not a guarantee for every database platform or migration. Its guidance also says that a previously chosen key may be changed through MoveTables in its ecosystem. Vitess Sharding and Vitess Sharding Guidelines.
- Establish the current workload. Capture the queries, relationships, and bottlenecks that the proposed placement is meant to address.
- Define the intended locality. Specify which rows should live together and which queries should route to one shard; identify cross-shard cases that remain.
- Choose the system-specific migration path. For a Vitess deployment, evaluate its documented keyspace and MoveTables workflow. For another platform, verify its own movement and routing mechanisms rather than importing Vitess assumptions.
- Validate application behavior as data moves. Check query routing, read/write behavior, and transaction paths against the actual application patterns.
- Reassess placement as the workload changes. A successful initial key choice is not a promise that future access patterns will remain the same.
Is there a database size at which you should shard?
No single size threshold applies across database systems and workloads. Vitess says that a shard can grow to many terabytes and describes 250 GB as its observed “sweet spot” for shard size. This is a Vitess rule of thumb, with no year stated on the cited page—not an independently established industry threshold or a trigger that applies to every database. Vitess Sharding Guidelines.
