Those are different failure modes, and GitHub, Zapier, and Shopify expose different logs, limits, and recovery options.
Start by locating the first broken handoff
Trace one expected event from its origin through the workflow and into the receiving system. Match records using timestamps, event or run IDs, request IDs, and payload details where available. Then classify the failure:
- No run or delivery exists: the event may not have met the publisher’s activation, subscription, or filtering rules.
- A delivery exists, but it failed: the publisher reached or tried to reach the receiver; inspect its response, connectivity, authentication, and handler.
- The workflow ran, but a step or API request failed: inspect the run’s step details, status code, and outbound request.
- Delivery succeeded, but the result is wrong or missing: trace the event beyond the HTTP acknowledgement into queues, workers, and business logic.
A successful HTTP response only confirms that the endpoint acknowledged the request; it does not prove that downstream processing completed correctly.
Check whether the event or run was created
GitHub Actions: no run or a skipped job
Use the GitHub Actions troubleshooting guide to check whether the workflow is enabled and whether its on: configuration matches the event. Review branch and path filters, and check whether the triggering event must occur on the repository’s default branch. A workflow may be skipped because a filter excludes the change; pull-request merge conflicts can also prevent a run.

If a run exists but a job was skipped, download the run logs and inspect JOB-NAME/system.txt. The Evaluating, Expanded, and Result entries show how the job condition resolved at runtime. This helps distinguish a condition that evaluated to false from a job that never started.
GitHub webhooks: no matching delivery
Trigger the expected event, then open the webhook’s Recent Deliveries and look for a matching record. If there is no record, investigate before changing receiver code: confirm the configured repository or account, subscribed event, active status, OAuth app access restrictions, documented event limits, and GitHub service status. A missing delivery points upstream of the receiver; a delivery with an error means GitHub attempted to call it. See GitHub’s webhook troubleshooting guide.
GitHub notes that events can arrive out of order and may take a few minutes to appear. Use payload timestamps to establish sequence rather than treating a short delay as proof that an event was lost.
Zapier: no task or an errored run
Open the errored run’s details in Zapier and inspect the failed step, HTTP code, message, and endpoint. Request information can include the method, parameters, headers, and body. If the Zap has automatically turned off, check its error history before enabling it again: Zapier’s troubleshooting page, updated May 29, 2026, says a Zap automatically turns off if 95% of its runs result in errors in the last seven days. Read the logs before changing configuration
Preserve the event or run ID, request ID if available, endpoint, and timestamp from both sides of the handoff. Correlating the publisher’s record with receiver logs is more useful than relying on a single dashboard: each side may show only its own part of the request.
GitHub Actions logs
GitHub Actions run activity logs can be searched and downloaded. If ordinary logs do not explain a failure, enable ACTIONS_STEP_DEBUG for more verbose step logs, or ACTIONS_RUNNER_DEBUG for runner and worker process logs, then retrieve the resulting archive. GitHub documents the setup in Enable debug logging. Treat verbose logs as potentially sensitive because they can expose more execution detail.
Publisher delivery records
For a GitHub webhook, inspect the delivery response and payload alongside the receiver’s access and application logs. For Shopify, webhook diagnostics can show the topic, endpoint URI, API version, subscription and webhook IDs, status, UTC/time information, payload size, response time, and attempt number. These fields can help identify whether a failure is isolated to one event topic or affects multiple topics.
Use status codes and timeouts to narrow the cause
Status codes are clues, not universal diagnoses: the destination API defines its own behavior. Zapier’s troubleshooting material describes common patterns below. Confirm the endpoint’s own documentation before changing payloads or credentials.

Repeatedly replaying an unauthenticated request will not repair a revoked or incorrect credential. Likewise, retrying malformed or invalid data without correcting it is unlikely to help.
Check receiver reachability, response, and signature
For GitHub webhooks, GitHub says the receiver should return a 2xx response within 10 seconds of receiving a delivery. A longer-running handler is treated as a failed delivery. Check DNS resolution, firewall or network allowlists, the TLS certificate chain, and whether the endpoint returns a 4xx or 5xx response.
Verify webhook signatures using the configured secret and X-Hub-Signature-256 with HMAC-SHA256. GitHub identifies the SHA-1 signature header as legacy. Avoid logging secrets or exposing them in debugging output.
For a slow handler, acknowledge the webhook promptly and enqueue the work for asynchronous processing. Then trace the event through the queue and worker so that a fast acknowledgement does not conceal a later processing failure. These response expectations are GitHub-specific; other publishers set their own limits.

Apply the publisher’s own retry and delivery rules
Shopify webhooks
Shopify considers a 200-series response successful, but says a delivery fails if the endpoint does not respond within five seconds. Shopify documents up to eight retries; after eight failed attempts it stops trying, so missing data may need to be recovered. These are Shopify’s rules, not general webhook defaults.
Shopify describes a failure rate over 0.5% as higher than average. A spike isolated to one topic can point to a topic-specific handler or payload issue; failures across topics can indicate a backend issue. These thresholds are diagnostic guidance for Shopify, not industry-wide benchmarks. Its troubleshooting page recommends sending the response before delaying for processing. Compare the provider and receiver records
Use the publisher’s delivery attempt, status, and timestamp to find the corresponding request in receiver logs. If the publisher reports a successful acknowledgement but the expected change is absent, investigate post-acknowledgement processing rather than treating the transport as failed. If the publisher reports a timeout or error, inspect the receiver’s response and latency at that exact time.
Recover without creating duplicate side effects
After fixing the cause, use the platform’s recovery mechanism deliberately. Zapier supports replaying failed tasks, Autoreplay for temporary problems, and custom error handling for alternate paths. Before replaying a workflow that creates or updates records, check whether the original request may already have produced a side effect despite a timeout or lost acknowledgement. Where possible, make processing idempotent so a duplicate event does not create a second order, record, or action.

For Shopify, once delivery retries have been exhausted, determine what data is missing and recover it through an appropriate application-level process; do not assume Shopify will keep retrying indefinitely.
Alert on failures with platform-specific expectations
Shopify Flow provides a Workflow error occurred trigger that supplies the workflow ID, run ID, name, shop domain, run URL, summary URL, and version. It is designed to run only once per workflow version within a 30-day period, so it is useful for a notification or logging workflow but should not be treated as an alert for every repeated failure. Details are in Shopify’s Workflow error occurred trigger documentation.
For other platforms, choose alerts based on the records they expose and the failure you need to catch: missing runs, failed delivery attempts, recurring step errors, or backlog and processing failures after successful receipt. Do not assume another publisher has Shopify’s trigger behavior or the same retry and timeout rules.
