Compare AI tools by testing them against the same real workplace task, then check whether each tool meets your organization’s privacy, security, reliability, and integration requirements. Start with the work to be done—not a vendor’s feature list—and treat the result as a use-case decision, not a universal product ranking.
Define the work before comparing tools
Write a short description of the proposed use before opening a trial or sending company information to a service. Microsoft’s guidance recommends clarifying an AI workload’s function, data sources, and intended outcomes before mapping risks: Microsoft’s organizational AI guidance.

- Task: What specific work should the AI perform—for example, summarizing internal meeting notes or drafting a response from approved reference material?
- Inputs: What information would it need, and what information must not be submitted?
- Good result: What must the output include, and what errors or omissions would make it unusable?
- Workflow: Where will people use the result, who checks it, and what happens when the tool is wrong or unavailable?
Keep the test narrow enough to evaluate consistently. “Help the team work faster” is too broad; a defined task, such as drafting a first version of a recurring report from a specific set of approved materials, gives you something observable to compare.

Use the same criteria for every candidate, but decide in advance which ones are requirements and which are preferences. The National Institute of Standards and Technology (NIST) cautions that AI trustworthiness characteristics can involve tradeoffs and rarely matter equally in every setting: NIST AI Risk Management Framework FAQs.

Set minimum requirements for high-impact concerns—such as privacy, security, or reliability—where appropriate. Compare candidates that meet those thresholds using criteria weighted for the task. Avoid relying on one combined score: a strong average can conceal a serious weakness in an area your organization cannot accept.
Run a fair, realistic comparison
Test the same representative work in each candidate, using consistent prompts and evaluation criteria where feasible. Include routine cases and difficult ones: incomplete instructions, ambiguous inputs, or examples where a plausible but unsupported answer would cause problems. NIST’s evaluation program describes measuring capabilities and limitations, including through human studies: NIST AI evaluation.

- Build a small test set. Use examples that reflect actual work, with permission to use the information involved. Include edge cases, not just easy demonstrations.
- Apply the same task and criteria. Keep prompts and conditions as comparable as practical; record any differences that could affect the result.
- Review the output against the task. Note errors, missing information, unsupported claims, consistency, and how much editing a person needed.
- Record workflow effects. Track time and handoffs as well as output quality. Treat results as evidence from this pilot, not a general performance benchmark unless the test design supports that claim.
- Test the whole workflow. Review product documentation and disclosures, then manually test the path from input through review and use. Microsoft recommends model evaluation and manual testing, with security probing or red teaming proportionate to the system’s function and risk: Microsoft model evaluation guidance.
Keep the examples, prompts, reviewer criteria, and observed results together. That makes it easier to explain why a candidate passed or failed and to repeat the comparison if the task or tool changes.
Check data handling and organizational fit
Do not assume a tool is suitable for company information simply because it is easy to access or performs well in a demonstration. Before use, review the candidate’s applicable product disclosures and your organization’s requirements for information handling, access, and security. Check how it connects to other systems and what dependencies those connections introduce. - Identify which categories of company information users may and may not submit.
- Confirm who can access the relevant inputs and outputs, and which controls your organization requires.
- Assess whether integrations and external dependencies create risks or access paths that need review.
- Decide what users must be told about limitations, appropriate use, and human review.
Frameworks can help structure these checks but do not certify that a particular product is safe for your circumstances. NIST’s AI Risk Management Framework (AI RMF) is voluntary, designed for organizations across sizes and sectors, and being revised; its FAQ was updated August 13, 2026. NIST released AI RMF 1.0 in 2023 and its Generative AI Profile, AI 600-1, in 2024: NIST AI RMF FAQs and NIST AI Risk Management Framework. The Generative AI Profile offers cross-sector guidance on risks and actions across the AI lifecycle: NIST AI 600-1.
Decide whether to approve, restrict, or reject
Use pilot evidence and organizational requirements to make a bounded decision. A candidate might be acceptable only for low-risk tasks, only with approved information, or only when a person checks every output. Document the outcome so users and owners know what the evidence does—and does not—support.

- Approve: The tool meets the requirements for the defined task, with any necessary review and operating controls.
- Restrict: The tool may be used only under specified limits, such as approved data, named workflows, or mandatory human review.
- Reject: A candidate fails a required threshold or introduces risks the organization is unwilling to accept.
Assign an accountable owner, record known limitations and review requirements, and set a point to reconsider the decision. NIST’s Generative AI Profile addresses governance, pre-deployment testing, content provenance, and incident disclosure as parts of lifecycle risk management: NIST AI 600-1.

A tool that works well for one task or organization may be a poor fit for another because the information involved, risk tolerance, workflow, and integration constraints differ. The cited NIST and Microsoft guidance supplies evaluation and risk-management approaches, not a universal score or a head-to-head ranking of commercial products. Microsoft’s materials are implementation guidance from a software vendor, not an independent comparative test. Verify current product capabilities, prices, contract terms, and privacy commitments directly for the candidates you are considering.
