Combine AI and human judgment by assigning the tool a clearly bounded role, naming the person accountable for decisions, and matching review and fallback controls to the consequences of error. Test the actual workflow on representative work: AI can improve speed and quality on some tasks while making performance worse on others.
How do you combine AI and human judgment at work?
Start with the work, not with a tool’s general reputation. Describe the task, the result it should produce, who will use it, who could be affected, and what counts as a correct result. Note the inputs and dependencies, plus exceptions or tacit context that may not appear in the data sent to the AI. This context-first approach follows the NIST AI Risk Management Framework’s Map function; its guidance is voluntary, not a universal legal requirement. NIST AI RMF Core

Then decide what the system is allowed to do. A useful workflow specification separates three roles:

| Workflow design | AI’s role | Human responsibility | Typical control |
|---|---|---|---|
| Assist | Find, summarize, classify, or draft information. | Interpret the result and decide whether or how to use it. | Make source material and limitations visible; check the output before relying on it. |
| Recommend | Suggest a decision, priority, or next step. | Accept, change, or reject the recommendation. | Show the relevant basis for the recommendation and provide a route to challenge or escalate it. |
| Act within limits | Take a defined action, such as routing a routine item, within specified boundaries. | Set the boundaries, monitor performance, and handle exceptions or reversals. | Restrict permissions, log actions, and define when the system must stop or hand off. |
These are workflow choices, not fixed categories every product will support. NIST describes arrangements ranging from fully autonomous to fully manual and recommends distinguishing human roles and responsibilities. As it puts it, “The AI RMF provides opportunities to clearly define and differentiate the various human roles and responsibilities when using, interacting with, or managing AI systems.” NIST AI RMF Appendix C

When should a human review AI output?
Use a review gate when the likely cost of an incorrect output, the uncertainty of the task, or the difficulty of reversing an action makes unreviewed use unacceptable. Consider both the immediate decision and downstream effects: an incorrect summary can mislead a manager, while an automated action can affect a customer, worker, or business record before anyone notices.
Review does not have to mean checking every low-consequence suggestion in the same way. Set the level of review to the task and its risk: a sample check may be adequate for routine, reversible work if monitoring can detect problems; consequential or hard-to-reverse decisions may warrant review before action, stronger testing, and a defined escalation route. There is no evidence-based universal percentage of outputs that every business should review.

- Check the stakes: Who bears the cost if it is wrong, and can the result be corrected or reversed?
- Check the handoff: Does the reviewer have enough time, training, and authority to reject, correct, override, or escalate?

How do you keep people accountable when AI is part of a workflow?
Assign responsibility to a role or named owner at each consequential handoff. The person accountable for a business decision may differ from the people who configure the system, maintain it, review its outputs, or manage the process. Spell out who can approve use, who resolves exceptions, who investigates incidents, and who can suspend or roll back the workflow.

Keep records proportionate to the use. For a workflow where an error could matter, retain enough information to reconstruct what happened: the system and relevant version, inputs where appropriate, generated output, human changes or approvals, resulting action, and any incident or override. Limit access to sensitive information and account for privacy, security, third-party data, software, and intellectual-property exposure. NIST says, “Documentation can enhance transparency, improve human review processes, and bolster accountability in AI system teams.” NIST AI RMF Core
Explain AI involvement to affected people when appropriate, and provide a way to question or seek correction of an outcome. The OECD’s 2025 workplace compendium cites a study by Milanez, Lemmens and Ruggiu in which 28% of surveyed managers reported unclear accountability when algorithmic management tools made a wrong decision, while 27% identified lack of explainability as a concern. These are findings reported through that compendium, not a universal rate for all businesses or AI workflows. OECD workplace compendium (2025)

Does AI actually make business workflows more productive?
Sometimes, but results depend on the task and on how the tool is used. In a preregistered experiment with 758 knowledge workers, BCG researchers and academic coauthors reported that AI-assisted workers completed 18 tasks within the study’s capability frontier 25.1% faster and completed 12.2% more tasks on average. On a selected complex managerial task outside that frontier, AI users were 19% less likely to produce correct solutions. The study illustrates why results from one task should not be treated as a forecast for every function or business. Organization Science study

Among treated workers who used the tool in the second half of the experiment—80% of the treated group—researchers found two fewer hours of email per week. They did not detect a change in task quantity or composition from providing access at the individual level. Measure the whole workflow, not just how quickly a person produces a draft. A faster first pass may be offset by correction, escalation, or downstream rework. Before a pilot, record a baseline for the current process; then compare assisted and unassisted cases using the same definitions.
- Quality: correctness and completeness, assessed against suitable criteria and, where feasible, independently reviewed.
- Flow: cycle time, volume completed, rework, and escalation rate.
- Consequences: errors that reach customers or other affected people, and other relevant harm indicators.
- Work experience: whether the workflow gives people workable review time, clear responsibility, and a usable way to flag problems.
Decide in advance what would count as an improvement and what quality or risk limits must not be breached. A speed gain is not a success if quality falls below an acceptable threshold or the workflow shifts hidden work onto reviewers.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. How do you pilot and improve an AI workflow?
- Document the current process. Describe the task, intended output, users, affected people, inputs, dependencies, exceptions, and success criteria. Record current quality and process measures so the pilot has a baseline.
- Set boundaries and decision rights. Specify permitted and prohibited uses, whether the AI may retrieve, draft, recommend, or act, who owns decisions, when review is required, and how workers escalate or override an output. These are implementation choices informed by risk-management guidance, not a universal regulatory prescription.
- Test representative cases before deployment. Compare the proposed workflow with the current one on realistic examples, including edge cases and known failure modes. Evaluate quality and correctness as well as time, rework, and escalation. NIST’s Generative AI Profile recommends evaluating risk-relevant capabilities and robustness before deployment and on an ongoing basis. NIST Generative AI Profile
- Prepare the people doing the work. Give reviewers clear instructions, training, information about relevant system limits, and real authority to reject or correct outputs. Test whether the handoff is usable in the time available, not just whether a policy describes it.
- Deploy with records and a fallback. Keep appropriate records and define how to pause, revert to a manual or prior process, or escalate when the system fails or risk exceeds tolerance. Protect sensitive information and review applicable privacy, security, intellectual-property, and third-party risks.
- Review results and adjust. Monitor the agreed measures and incidents; collect feedback from workers and affected users; revisit the workflow when the tool, task, or operating conditions change. NIST treats risk management as lifecycle work, rather than a one-time sign-off. NIST AI RMF Core
When comparing possible designs, weigh error consequences and reversibility alongside task fit, review burden, output quality, throughput, total rework, privacy and rights exposure, traceability, worker experience, and the cost of fallback or escalation. This is a practical comparison framework, not a published scoring standard.

- Do not generalize from a broad benchmark. A tool’s performance on one class of task does not establish that it is suitable for a similar-looking task with different context or consequences.
- Do not treat a human click as accountability. If a worker cannot understand, challenge, or stop an output, the workflow has assigned a checkpoint without giving the reviewer usable oversight.
- Do not optimize speed alone. Track errors, rework, escalation, and effects on affected people alongside throughput.
- Do not assume one collaboration ritual works everywhere. Fit procedures and training to the work and the people doing it; pilot the proposed practice rather than imposing a standard pattern without evidence from that workflow.

What guidance applies, and what does not?
The NIST AI Risk Management Framework and OECD AI Principles offer useful guidance for assigning roles, managing risk, and preserving accountability. Neither should be mistaken for a complete statement of legal duties in every jurisdiction or workplace. NIST’s materials are voluntary and being revised; applicable obligations depend on the use and location, so check current local law and relevant workplace agreements.
