How to Choose Between Hosted AI APIs and Self-Hosting an Open-Weight Model

Choose a hosted API for managed inference and less infrastructure work; consider self-hosting when deployment control or model adaptation justifies operating the service. Compare both on the same workload, including full operating costs.

Choose a hosted AI API when you want a provider to run the inference service and value quick integration, built-in tools, or less infrastructure work. Self-host an open-weight model when control over where it runs or the ability to adapt it matters enough to justify operating the service. If you want an open model without managing every serving component, consider a managed inference endpoint. There is no universal usage level at which self-hosting becomes cheaper: compare the options using your workload, operating costs, and service requirements.

What are you choosing between?

A hosted AI API is a service: your application sends requests to a provider, which operates the model inference infrastructure. You integrate the API and manage how your application uses it, but you do not run the model servers yourself.

With self-hosting, you deploy an open-weight model on infrastructure you operate. That can mean your own machines or rented cloud capacity, but either way someone must handle serving, capacity, upgrades, and reliability. Open weights do not mean free inference: compute, storage, and the work of running the service still cost money.

These are operating arrangements, not a simple closed-model-versus-open-model split. An open-weight model can also be deployed through a managed inference provider. For example, Hugging Face’s Inference Endpoints documentation describes managed GPU deployments; configuration matters because paid accelerator capacity can sit idle if it is not used efficiently.

Start with the requirements you cannot compromise on

Before comparing prices, write down what the system must do and where it is allowed to run. These requirements can rule out an option regardless of its headline token rate.

  • Data and residency: Identify what information requests contain, which regions are acceptable, and what retention, logging, and access controls you need. For a hosted API, check the provider’s terms, regional availability, retention settings, and account configuration. Self-hosting gives you more control over the infrastructure, but does not by itself establish that your deployment meets privacy or regulatory requirements. A managed endpoint still involves a hosting provider.
  • Model and license: Check the exact model’s license and applicable usage policy, along with the runtime’s support for the features you need. Terms are model-specific. OpenAI’s gpt-oss models, for example, are offered under Apache 2.0 subject to a usage policy; that is not a license statement for every open-weight model.
  • Product features: List required capabilities such as multimodal input, tools, or platform integrations, then verify that the specific model and deployment support them. Do not assume a feature works merely because the model is open-weight or the serving runtime supports another model’s implementation.
  • Service requirements: Set acceptable quality, latency, throughput, availability, and recovery targets for the actual application. Those targets should be measured under your expected traffic, not inferred from a model label or deployment category.

Compare the real costs, not just token prices

A hosted API is commonly priced by usage, but the bill depends on the provider’s current rate schedule and the way you send requests. Include input and output tokens, applicable context or service tiers, and any caching or regional-processing charges that apply. Pricing and model availability can change, so check the provider’s live pricing page before estimating or committing.

As an example of how to use a rate card—not a general market price—OpenAI’s pricing page accessed October 4, 2026, displayed gpt-6-luna standard short-context rates of $0.05 per million input tokens and $0.25 per million output tokens. At those listed rates, one million input tokens plus 100,000 output tokens would cost $0.075 before any other applicable charges. OpenAI also states on that page that eligible models released on or after March 5, 2026, carry a 10% uplift for regional-processing endpoints. Check the current page and the precise model, context, and service conditions for any real calculation.

For self-hosting, count more than the cost of obtaining weights. Include hardware purchase or rental, storage, power where applicable, engineering and operations time, capacity held for peaks, redundancy, and upgrades. Utilization matters: a server paid for around the clock may be economical at sustained high use but wasteful if traffic is sporadic. A managed endpoint changes who operates the serving stack, not the need to account for capacity and its cost.

There is no dependable universal break-even point. OpenAI’s gpt-oss FAQ says costs vary with infrastructure, workload, and operational approach; it also notes that self-hosting can be cheaper in some cases, while its API may be more efficient when hosting, maintenance, and upgrades are included. Treat those as vendor guidance, not an independent cost comparison. Your own workload and staffing determine the result.

Weigh control and adaptation against operational responsibility

Consideration Hosted API Self-hosted open-weight model Managed inference endpoint
Who operates inference? The API provider operates the service; you integrate it and manage application behavior. You or your infrastructure provider operate serving, capacity, upgrades, and reliability. The endpoint provider manages the deployment service, while you choose and configure capacity.
Control over deployment Depends on the provider’s available regions, configuration, and terms. More control over where inference runs and how the deployment is managed. Some deployment choices are available, but hosting remains with a third party.
Model adaptation Depends on customization and tuning options the API provider supports. Open weights may be run or adapted with supported tools, subject to the specific license and policy. Depends on the model, endpoint service, and supported deployment workflow.
Operational workload Generally less inference infrastructure work for your team. Highest responsibility for serving, maintenance, capacity, and recovery. Less serving work than fully self-managed deployment, but capacity selection and service management remain.
Feature fit May include provider-specific models, tools, multimodal capability, or platform integration. Features depend on the specific model and runtime combination. Features depend on the model and what the endpoint provider supports.

Self-hosting is most compelling when deployment control or model adaptation is a meaningful requirement and your team can sustain the work. It is not a privacy guarantee: access control, logging, retention, security, and compliance still depend on how the deployment is configured and operated. OpenAI’s statements about data sent to self-hosted gpt-oss apply to that model’s context and should not be taken as a compliance assessment for a particular system.

Hosted APIs are often the simpler fit when you need a provider-managed service, want to integrate quickly, or depend on provider tools and platform features. OpenAI positions its API platform as the option for multimodal support, built-in tools, and integration with its platform; this is the provider’s product positioning, not neutral evidence that an API will outperform an open model on your tasks.

Benchmark with a representative workload

Model quality, latency, and throughput vary with the model, prompts, hardware, context length, concurrency, and traffic pattern. No option is a universal winner. OpenAI’s API deployment checklist likewise frames model selection around workload requirements rather than routing every request to the most capable model.

  1. Choose representative tasks. Use a privacy-safe sample of real request types, including difficult cases and expected input and output lengths.
  2. Test viable models and runtimes. Include only combinations that meet your license, data, feature, and deployment constraints.
  3. Replay expected traffic. Measure task quality, latency, throughput, and failure behavior at realistic concurrency and context sizes. For self-hosting, test on the intended hardware; for a hosted service, account for the service tier and configuration you expect to use.
  4. Estimate complete costs. Apply current API rates to your measured token mix. For self-hosting or an endpoint, include capacity that may sit unused, infrastructure, storage, and the staff time needed to run the service.
  5. Choose the simplest option that clears the requirements. Revisit the decision when traffic, service targets, data constraints, or the team’s operational capacity changes.

This is a workload-specific evaluation method, not a published benchmark or promised cost crossover. Keep the same task set and traffic assumptions across alternatives so that a lower bill is not being compared with a different quality or reliability outcome.

Use this decision guide

  • Lean toward a hosted API if managed inference, fast integration, provider tools, or lower infrastructure responsibility are priorities and the provider’s terms and service meet your constraints.
  • Lean toward self-hosting if control over deployment location or the ability to adapt a particular open-weight model is important, and you can support inference operations and the required reliability.
  • Consider a managed endpoint if you want to deploy an open model but would rather not operate every serving component. Compare its capacity choices and operating responsibilities with both direct API use and full self-management.

For a concrete model-specific example, OpenAI says its gpt-oss models are not served through the OpenAI API and are not available in ChatGPT. Its FAQ describes those deployments as self-managed and self-serviced; fine-tuning is done with open-source tools, while API fine-tuning is not offered for those models. Verify availability and feature support for the exact model and runtime rather than assuming another open-weight model follows the same pattern.
