How to Calibrate Two AI Reviewers When They Disagree on Drafts

A split in AI reviewers’ revise counts is a reason to inspect the rubric—not to pick a winner. Here’s how to compare their judgments against a human reference and test stability.

If two AI reviewers recommend revising different numbers of the same eight drafts—two versus seven—the count alone cannot tell you which reviewer is right. Compare their criterion-level judgments, test both against a human-anchored reference, and measure repeatability separately from agreement with people. The published studies discussed here did not evaluate these eight drafts, so the example is a calibration workflow, not a reliability statistic.

What the two revise counts do—and do not—tell you

The difference is a signal to investigate, not a scorecard. A reviewer may mark a draft “revise” because it misses a factual-accuracy criterion; another may focus on organization or style. If you compare only the final recommendation, you cannot see whether they disagree about the same weakness, interpret the rubric differently, or apply different thresholds.

Agreement between AI reviewers is also not the same as alignment with human judgment. Microsoft Research’s 2026 study reported approximately 0.35 inter-LLM correlation on its subjective rubrics, compared with approximately 0.27–0.32 for LLM–human correlation. Those correlations describe that study’s setting, not expected performance for editorial drafts. Microsoft Research’s study illustrates why two reviewers agreeing is not, by itself, evidence that either reflects your editorial standard.

Human judgments are not a perfect, disagreement-free ground truth either. The ACL 2024 LLM-Rubric paper notes that LLM predictions may not agree well with human judges, and that human judges do not fully agree with one another. Decide whether your target is a particular editor’s standard or a consensus among qualified reviewers, and record that choice. The LLM-Rubric paper provides the study context.

Build a rubric reviewers can apply to evidence

Use the same rubric version for both reviewers. Make “revise” operational: state what qualifies a draft for that recommendation, and describe observable evidence for each score level. Keep separate criteria separate when they represent distinct editorial goals—for example, factual correctness, completeness, organization, and style.

A multidimensional approach has precedent in LLM-Rubric, which assesses questions such as naturalness, conciseness, and citation quality before combining judgments to predict overall satisfaction. In its human–AI information-seeking task, the paper reported RMS error below 0.5 on a 1–4 satisfaction scale and a 2× improvement over an uncalibrated baseline using nine questions. These are results for that task, not a general error rate or expected improvement for draft review.

More detailed instructions are not automatically better. An AAAI 2025 study found only a small overall benefit from highly detailed evaluator instructions in its tested setting; it also found that perplexity sometimes aligned better with human judgments, especially for textual quality. Do not treat that result as proof that perplexity is a suitable replacement for your reviewers: it is specific to the study’s models, prompts, and benchmark. Read the AAAI study for its evaluation context.

A practical calibration workflow for the eight drafts

  1. Freeze the task and rubric. Write down the purpose of the review, what “revise” means, the criteria, and examples of evidence at each score level. Assign a version to the rubric so changes are traceable.
  2. Score each draft independently. Give both AI reviewers the same rubric and ask each to return a score for every criterion, a brief quotation or location in the draft supporting that score, and an overall recommendation. Record the model, prompt, rubric version, and whether the evaluation was pointwise or comparative. This recordkeeping is a practical control, not a measured result from the cited studies.
  3. Inspect disagreements by criterion. For each draft, compare scores and evidence before comparing the overall revise decision. Look for rubric terms that reviewers seem to interpret differently, unsupported judgments, or cases where one criterion drives the final recommendation.
  4. Create a human reference. Ask a qualified editor—or a small panel—to score a representative set independently using the same rubric. Resolve unclear criterion definitions and preserve the resulting judgments as the reference set. If people disagree, document whether the target is a named editor’s standard or an agreed consensus rather than presenting the reference as an unquestionable truth.
  5. Test stability and cue sensitivity. Rerun a subset with modest prompt-wording variations. If reviewers compare drafts, change the presentation order and check for shifts. Also watch for scores that track length, format, or model identity rather than the rubric’s intended qualities. The 2026 item-response-theory and FairJudge papers discuss reliability and bias concerns, including non-semantic cues.
  6. Clarify and rerun. If disagreements cluster around a criterion, revise its definition or examples, then repeat the same evaluations. Report reviewer-to-reviewer agreement separately from agreement with the human reference and from stability across reruns.
  7. Keep a human decision path. Escalate borderline or high-impact cases to an editor. This is a prudent workflow choice, not a universal threshold established by the cited studies.

Compare reviewers on the same axes

Question What to compare
Do the reviewers apply the rubric similarly? Criterion-level scores and supporting evidence on the same drafts.
Do they match your editorial target? Each reviewer’s judgments against a human-anchored reference set.
Are their judgments repeatable? Score changes when prompt wording or presentation order varies.
Are irrelevant cues influencing results? Whether length, format, position, or model identity appears to affect scores.

Keep pointwise scoring (judging one draft on its own) distinct from pairwise comparison (choosing between drafts). FairJudge, a 2026 study, identifies potential sources of bias including position, length, format, and model provenance, and reports possible contradictions between pointwise and pairwise evaluations. A reviewer that behaves consistently in one mode should not be assumed to behave consistently in the other.

Interpret published reliability figures in context

Reliability has more than one meaning. The 2026 Proceedings of Machine Learning Research item-response-theory paper distinguishes intrinsic consistency—stability under prompt variations—from human alignment, or correspondence with human quality assessments. It examines seven LLM judges; that is the paper’s sample, not a recommended number of reviewers for your team. See the paper in Proceedings of Machine Learning Research, volume 306.

Google Research’s 2026 work describes human review and refinement of a candidate rubric before an LLM judge evaluates software patches. The paper reports Fleiss’ kappa of 0.307 for manual evaluation in its patch-assessment study and says a shared, high-quality rubric improved agreement in that setting. The figure is not a general estimate of disagreement among editors or AI reviewers, and the workflow is an example from automated program repair—not proof that the identical process is optimal for editorial drafts. Google Research describes the patch-evaluation study.

These studies address different tasks: dialogue-system evaluation, evaluator instruction-following, subjective rubrics, item-response-theory diagnostics, and software patch assessment. Their reported figures should stay attached to those study settings. For your eight drafts, the meaningful result is what the reviewers do against your rubric and human reference—not a number borrowed from another task.
