How to Build a DevOps Portfolio Without Production Access

Production access is not required to show DevOps skills. Build a few reproducible projects that demonstrate testing, infrastructure review, release controls, operations, and clear evidence of what you actually ran.

You can build a credible DevOps portfolio without production access. Use a local lab, a disposable sandbox, or a clearly labeled simulation to show work reviewers can inspect: tested code, CI workflows, infrastructure configuration, reviewable plans, release controls, operational exercises, and the documentation that ties them together.

The goal is not to list every tool you have tried. It is to make a few end-to-end projects reproducible and to distinguish what you actually ran from what you designed or proposed.

What a portfolio can prove without production access

A repository can demonstrate how you build, test, package, and review changes, even if you cannot deploy them to a live production service. It can also show how you approach infrastructure, release safeguards, monitoring, backup, recovery, and documentation in a lab or simulation.

Be precise about the evidence: a workflow file shows how you configured automation; a successful run shows that it ran in the stated environment; neither alone proves that you operated a production system. State what was executed, where it ran, what remains untested, and whether any deployment was live.

There is no verified hiring-outcome statistic here that would justify promising interviews or a job based on a portfolio. Treat projects as inspectable evidence of your approach, not as a guarantee of a particular result.

Build a small number of complete projects

Choose projects that tell a clear lifecycle story rather than publishing a long, unsupported inventory of tools. A reviewer should be able to follow a change from source code through validation and packaging, see how infrastructure changes are reviewed, and understand how you handle at least one operational concern.

1. Automate checks for a small application

Start with a small service that has a straightforward local setup. Add a GitHub Actions workflow that installs dependencies, runs tests and static checks, and builds an artifact or container image. In the README, explain how a code change enters the workflow, what each check verifies, and where to find its results.

If you publish an image, explain how it is built and where it goes. A public lab repository such as darestack’s devops-labs illustrates inspectable artifacts including a containerized sample application, tests, workflow files, and an image-publishing workflow. Its contents are examples, not a universal hiring checklist.

2. Add infrastructure as code and reviewable changes

Write Terraform for a small environment or a local learning target. Include input validation, useful outputs, a README, and module tests. Show a pull request or other review record with a plan, then explain the intended effect and any tradeoffs. HashiCorp describes module testing in pre-merge or CI workflows and speculative plans as ways to review infrastructure changes before applying them in its Terraform configuration language style guidance.

Do not publish Terraform state, credentials, or sensitive plan data. HashiCorp warns that state can contain sensitive values and that local state may be stored in plaintext. Keep secrets out of current files and commit history; if you have exposed a credential, treat it as compromised and rotate or revoke it rather than relying on deleting the visible file.

3. Show release controls without claiming a production rollout

Use a GitHub Actions environment named for the target you actually use, such as staging or demo. The workflow can demonstrate branch restrictions, a manual approval gate, and access to environment secrets without claiming that a production service was deployed. GitHub documents environment configuration in Managing environments for deployment and explains the concept in Deployment environments. Availability of controls can vary by plan and repository visibility, so check those constraints for your repository.

If you publish a build artifact, you can also provide an attestation and explain how to verify it. GitHub says artifact attestations establish where and how software was built and can help verify software being consumed; see Using artifact attestations. An attestation is evidence about build provenance, not evidence that the artifact was deployed to production.

4. Add one operational exercise

Choose one problem that fits the project’s scale: monitor a local service, write a health check and alert rule, automate backup and restore, or document a simulated incident and recovery. Record the symptom, investigation, evidence, recovery action, and a follow-up change that reduces the chance of recurrence.

For example, a restore exercise is more useful when it shows the backup, the restore steps, a check that the recovered data or service is usable, and any gap discovered. Label the work as a lab or simulation when that is what it is. The lab repository linked above includes examples such as Ansible backup and restore and monitoring projects; these show possible artifact types, not a required curriculum.

Make every project easy to review

A reviewer should not have to guess how to start, what success looks like, or whether the project is live. Give each project a short overview and an evidence map that points to the files and results that matter.

  • Overview and architecture: Explain what the project does and include a simple diagram where it clarifies the components and their relationships.
  • Prerequisites and setup: List the required tools and versions when known, then provide commands or exact steps to run the project.
  • Validation: Give the commands to run tests and checks, along with expected outputs or a clear description of a successful result. Add screenshots or logs where they help verify a run.
  • Cleanup: Explain how to remove local or sandbox resources and identify any resources that may incur charges.
  • Scope and limitations: Say what environment was used, what was executed, what was simulated, and what was not tested.
  • Decision record: Briefly explain a meaningful design choice, the alternative considered, and the tradeoff accepted.

Keep related artifacts together and easy to find: workflows, Terraform files, tests, playbooks, scripts, diagrams, runbooks, results, and troubleshooting notes. A lab index that maps skill areas to project directories can help readers navigate without implying that every project belongs to one live platform. GitHub’s guidance on sharing actions and workflows with your organization also notes that an organization can share an action or reusable workflow without publishing it publicly; public visibility is not required for every reusable artifact.

For collaboration evidence, use short-lived branches and pull requests where practical, and explain how changes were reviewed. HashiCorp’s configuration guidance discusses GitHub flow and cautions against unnecessary sharing of full Terraform state.

Choose projects by evidence, not tool count

Use these practical questions to compare candidate projects before investing time. They are a way to organize your own judgment, not a published scoring framework.

Dimension Question to ask What useful evidence looks like
Reproducibility Can another person run the project or its checks with the stated prerequisites? Setup steps, commands, expected results, and cleanup instructions.
Lifecycle coverage Does it show more than a single command? A source change, automated validation, packaging, and a controlled release path.
Operational depth Does it address an operational concern at a scale appropriate to the project? Observability, security, recovery, or failure handling with an explained exercise.
Evidence quality Can a reviewer inspect how it works and what its limits are? Code, workflow results, diagrams, tests, runbooks, and explicit limitations.

A smaller project with a clear setup, passing checks, a thoughtful plan, and a tested recovery exercise is easier to evaluate than a broad list of tools with no implementation evidence. The comparison above reflects practical synthesis of the cited tool guidance and public lab examples; it is not an externally validated measure of hiring performance.

Describe the work without overstating it

Use labels that match the evidence: “local lab,” “simulation,” “proof of concept,” or “training project.” Then identify the environment, the checks you ran, whether any deployment was live, and which parts were only designed or proposed.

For example: “Local lab: the workflow runs unit tests and builds a container image; Terraform plan output was reviewed but not applied to a cloud account; backup and restore were tested against local sample data.” Replace those details with your actual results. Do not turn a configured workflow into a claim of a production rollout, or present author-reported portfolio metrics as independent benchmarks. A public repository that describes itself as a production portfolio and reports figures such as workload counts, availability, or savings is reporting its author’s claims; those figures are not a template for claims you cannot substantiate.
