How to Build a Competitor-Based Pricing Strategy

A practical competitor-pricing process: choose relevant rivals, compare equivalent offers, protect your margin floor, and validate your position with buyer and demand evidence.

Build a competitor-based pricing strategy by comparing a focused set of relevant alternatives on an equivalent buyer use case, then choosing a position that your costs, margins, customer value, and demand can support. Competitor prices are evidence about what rivals ask—not an instruction to copy, match, or undercut them.

1. Decide what the competitor benchmark should answer

Define the decision before collecting prices. Are you setting an entry tier, repricing one product, preparing for a negotiation, or reviewing a whole portfolio? Specify the customer segment and buying situation. A benchmark built for one segment or package may not support a decision about another.

Competitor-based pricing is most useful when buyers compare similar offers and prices are observable. It is a weaker sole anchor for a differentiated offer, or whenever matching a rival would put your economics below an acceptable level. Use it alongside your own costs and margin floor, customer-perceived value, and the structure of the market.

2. Choose a focused comparison set

Include direct competitors that repeatedly appear in the same sales process, plus materially similar alternatives that solve the same buyer problem. Avoid an indiscriminate list: each entry should represent a choice your target buyer might actually consider.

SurveyMonkey’s August 27, 2026 guide suggests a shortlist of 3 to 5 competitors as a practical working heuristic, not a universal requirement. In a narrow market, fewer may be representative; in a fragmented market, you may need more. Revisit the set if sales conversations show that buyers are considering different alternatives.

3. Gather price evidence and record its limits

Start with public pricing pages and marketplace or reseller listings. For private B2B prices, use appropriately gathered buyer research, win/loss conversations, and CRM notes. Record each observation’s source, date, geography or segment where known, and whether the amount is public or negotiated. Corroborate important points where possible.

A posted price may not reflect discounts, negotiated terms, or what a buyer actually pays. Treat a single observation as a signal, not proof of a lasting price position. Mark unknowns explicitly rather than filling them with estimates. Distinguish a temporary promotion from a structural repricing by checking for a pattern across multiple observations.

4. Normalize prices before comparing them

Headline prices are not comparable unless they describe a shared buyer use case. For each offer, capture the pricing model, expected usage, included features and service, discounts, and contract length. Then calculate or document the cost for the same usage and scope.

If a figure cannot be verified, mark it unknown and keep it out of calculations that imply precision. Do not average incomparable prices or treat a reseller promotion as a competitor’s standard rate.

5. Map the market and choose a position deliberately

Summarize each competitor’s model, relevant normalized price, package, discount structure, public or private status, and material differences in what the buyer receives. The purpose is not to identify a single “correct” market price; it is to see which positions are available and what they imply for the target buyer.

Price above the market

A premium position needs a reason buyers can recognize, such as differentiated value for the segment you serve. Validate that perceived value with customers rather than assuming that more features automatically justify a higher price.

Match the market

Matching can reduce price as a point of friction, but it is not automatically necessary. Check whether buyers see your offer as equivalent, whether your terms and included value are comparable, and whether the resulting price clears your margin floor.

Price below the market

Undercutting may help position an offer for a price-sensitive segment, but a rival’s low price is not by itself a reason to follow. Set the lowest acceptable price from your own costs and margin requirements first, then decide whether a lower market position supports a sustainable strategy.

Make the decision specific: name the segment, product, or package it applies to, the evidence behind it, and the conditions that would trigger another review. Buyer power, substitutes, rivalry, supplier power, and the threat of new entrants can all affect pricing pressure and industry profitability; Harvard Business School’s Five Forces is a useful structure for considering those forces, not a price-setting formula.

6. Validate the choice with customers and demand evidence

Competitor pages show what sellers ask, not what your target customers value or will pay. Combine the benchmark with customer and prospect feedback, win/loss learning, and evidence about demand or price sensitivity. The front line can add useful context: in an HBR On Strategy interview, pricing consultant Rafi Mohammed said, “The front line really has a lot of intuition on what customers are willing to pay.” Treat that intuition as input to investigate, not a substitute for evidence.

SurveyMonkey’s guide offers prompts such as these for buyer conversations:

  • “How would you rate [Competitor]’s pricing compared to the value you’d get from their product?”
  • “If [Your Company] matched [Competitor]’s price exactly, would that change your decision? Why or why not?”
  • “What would you expect to pay for [feature/product], based on what you’ve seen in the market?”

Ask about a specific product, buyer situation, or package, and probe the reason behind the answer. A stated preference is informative, but it does not establish how the buyer will behave at purchase.

7. Respond to rivals without chasing every move

When a competitor changes price, assess whether that competitor is important to your buyers, whether the change is representative or temporary, and whether it affects the product or segment at issue. Then decide whether to respond, to whom, how much, and on which products. Price elasticity, competitor significance, and how readily customers compare offers all matter.

In digital retail, price and availability can interact with demand. Fisher, Gallino, and Li warn that simple lowest-rival rules can miss opportunities when they ignore product availability and demand. A lowest-price match is therefore not a universal decision rule; consider stock and demand alongside competitor relevance before changing a retail price.

8. Set review triggers and a practical cadence

Set a regular review schedule and event-based triggers. SurveyMonkey’s August 2026 guide recommends quarterly review at minimum for most B2B categories, or sooner when a competitor price change surfaces in a sales conversation. That is a general recommendation, not a measured optimum for every category; review more often where prices or conditions change quickly.

  • Reopen the benchmark after a material competitor change, a new alternative entering the sales cycle, or repeated buyer feedback that your price is out of step with perceived value.
  • Check that price changes are persistent before treating them as structural.
  • For online retail, include changes in product availability and demand in the review rather than reacting to price alone.
  • Keep the comparison set, sources, dates, normalized use case, decision, and next review trigger together so another person can audit the reasoning.
