Managing remote and hybrid teams well comes down to five practices: define outcomes, agree on working norms, hold a regular one-to-one with each person, apply accountability the same way wherever people sit, and invest in the skills of the managers doing this work. Gallup’s U.S. workforce reporting and a 2026 London School of Economics study of UK firms both point in the same direction, although the findings describe associations rather than proven cause and effect. This guide walks through each practice in order, with the figures attached to the groups they describe.
Who the workforce figures describe
Gallup’s 2026 update, which its productivity page shows as last updated September 28, 2026, reports how remote-capable U.S. employees currently split between work arrangements:

| Work arrangement (remote-capable U.S. employees) | Share |
|---|---|
| Hybrid | 52% |
| Exclusively remote | 26% |
| Fully on-site | 22% |
Among hybrid workers in the same Gallup 2026 reporting, 46% of the workweek is spent on-site, the equivalent of about 2.3 days. That makes hybrid the most common arrangement in this population, so most managers reading this guide are likely coordinating people across at least two locations. The U.S. figures do not describe UK firms; the UK evidence appears in the capability section below.

Remote teams lose time when people cannot see what a good result looks like without asking. Write the outcome down before you discuss how the work gets done. For each person or team, make four things explicit:
#1 Best Overall
- The outcome: the result the work must produce, stated in observable terms.
- The standard of success: what “done well” looks like, including quality and timing.
- The owner: who makes decisions when two people disagree or a dependency stalls.
- The deprioritized work: what the team should stop or delay so the main outcome gets attention.
Revisit these priorities whenever demands change, such as a new client, a budget cut or a shift in another team’s deadlines. Priorities that were correct in January can quietly become wrong by June, and remote staff are often the last to notice because they hear about changes secondhand.
Step 2: Run a weekly one-to-one that covers more than status
Gallup recommends one meaningful conversation per week with each direct report. This is presented as guidance, not a rule for every role, so treat weekly as a default and adjust it for people whose work is highly interrupt-driven or who already get frequent structured feedback. A useful conversation covers six topics rather than a list of tasks:

- Progress against the outcomes from Step 1.
- Barriers the person is hitting, including access to information or other people.
- Support the person needs from you or from another team.
- Workload, including whether the load is sustainable.
- Wellbeing, asked in a way that invites an honest answer.
- Development, such as a skill to build or a role to grow into.
Keep the meeting on the same day and time each week. A predictable slot is one of the few reliable ways to make a remote manager’s attention visible without constant messaging.

Step 3: Agree team collaboration norms
Expectations that stay implicit are the most common source of friction in distributed teams. Write down, and have the team agree to, the following:

- Channels: which messages go to chat, email, or a tracker, and which need a call.
- Response expectations: how quickly people should reply during working hours, and what counts as urgent.
- Availability: any shared overlap hours, and how to show when someone is heads-down or away.
- Coordination for in-office days: how the team decides which days people meet in person and how that is shared.
Where hybrid schedules apply, invite team input on the arrangement. Team participation makes the schedule more likely to feel fair, even when it is not the schedule each person would have chosen.
In Gallup’s reporting, employees whose teams have a formal hybrid collaboration plan are 66% more likely to be engaged and 29% less likely to be burned out, compared with those whose teams do not. These are associations from survey data, so they show that the two tend to go together, not that a plan alone causes better engagement.

Step 4: Apply accountability the same way in every location
Fairness is where many hybrid teams break down. People who work in the office are more visible to managers, and that visibility can quietly shape who gets praised, who is trusted with stretch work, and who is considered for promotion. To counter this:
- Judge output against the standards from Step 1, not presence or responsiveness alone.
- Give feedback with the same frequency and format to office-based and remote staff.
- Review assignments and development opportunities for location patterns, such as who is always selected for client visits or training.
- Make sure remote people can access the same training, mentoring and sponsorship as everyone else, and say how that access works.
If a remote employee misses a result, handle it with the same process you would use for an on-site colleague. Consistent treatment is what makes the accountability credible.

Step 5: Build manager capability
Gallup identifies managers and team leaders as central to team engagement, reporting that they account for 70% of the variance in team-level engagement. In practical terms, the quality of the manager is the single largest controllable factor in how a team performs, which is why capability deserves budget and time.
A London School of Economics and Political Science announcement dated March 18, 2026 describes a survey of 801 UK firms. It reports that investment in training and formal management practices supporting remote work is associated with stronger productivity outcomes. Among the practices to invest in:
- Training for managers on running weekly conversations, setting outcomes and giving feedback at a distance.
- Written management practices, such as a documented hybrid policy and a standard one-to-one template.
- Peer learning, where managers compare how they handle coordination and accountability problems.
What the figures do and do not establish
Three limits matter when you present this guidance to leadership:
- The Gallup figures on engagement and burnout are associations from survey data. They support prioritizing these practices but do not prove that any single practice produces a given result.
- The Gallup workforce distribution covers remote-capable U.S. employees, and the LSE findings cover UK firms. Neither should be applied to other countries without local data.
- The LSE report is described through its announcement. Readers who need design details, such as how firms were sampled or how practices were measured, should consult the underlying report.
Choose tools after the workflow is defined
Coordination tools can support the practices above, but they cannot replace them. A tracker will not clarify outcomes, and a shared calendar will not agree on response expectations. Define the workflow first: who needs what information, how often, and in which channel. Once that is written down, pick the tool that fits the workflow and the team’s existing systems. This guide does not recommend a specific product.
Quick Recap
Diagnostic checklist: where to start when remote management is slipping
- People ask what they should be working on: revisit Step 1 and restate the outcomes and owners.
- Managers learn about problems late: review Step 2 and check whether the weekly conversation covers barriers and workload.
- Response times and availability cause frustration: rewrite the norms in Step 3 with the team.
- Office-based staff get more development or recognition: audit assignments and feedback against Step 4.
- Managers are unsure how to handle distance-specific problems: invest in the training described in Step 5 before adding more policy.
