A good remote leader makes priorities and responsibilities clear, communicates in ways people can rely on, and builds trust by supporting employees and judging their work fairly. The goal is not to recreate an office online: it is to make good work, useful collaboration, and sustainable workloads possible across locations.

Make success clear before work begins

Remote employees should not have to infer what matters from who gets the most airtime or whose work is easiest to see. Agree on the team’s priorities, each person’s responsibilities, and the outcomes that will show progress. Tie goals to customer value where possible, and explain how individual work contributes to shared priorities.

Gallup’s guide to managing hybrid and remote teams recommends clear goals, shared priorities, accountability for results, and regular manager conversations. It also says to evaluate performance by outcomes rather than proximity. That distinction matters: responsiveness or online presence can help coordination, but neither is a substitute for assessing agreed work consistently across locations.

When priorities change, state what changed, why it changed, and what work should now take precedence. Make ownership and next steps explicit so employees can act without waiting for informal office conversations.

Communicate deliberately, not constantly

Choose the communication format to fit the work. A live conversation is useful when a subject is ambiguous, sensitive, or likely to require back-and-forth. A written update is better when people need durable context, work across time zones, or benefit from time to reflect. A meeting is not a substitute for recording decisions that affect people who could not attend.

Use one-to-ones to uncover needs

Gallup recommends one meaningful conversation each week with every direct report. Treat that as Gallup’s guidance, not a universal cadence: the right frequency depends on the work, the person, and what the team agrees. Make check-ins useful rather than turning them into status surveillance. Ask what is going well, what is blocked, what support would help, and whether workload and connection feel sustainable.

Use the conversation to discuss progress, barriers, wellbeing, collaboration, and customer impact. Close with clear commitments, then follow up visibly on the help or decisions you promised.

Make team context easy to find

After a decision or team discussion, share the decision, its rationale, the owner, and the next step in a place the team can access. This prevents time-zone differences from becoming information disadvantages and reduces dependence on informal chats. Keep written updates concise and useful; more messages do not automatically produce better communication.

Build trust through fairness and follow-through

Trust is shown in the conditions you create: clear expectations, room to choose how to meet them, useful support when obstacles arise, and consistent treatment across locations. Avoid rewarding visibility by default. If two employees have comparable responsibilities and results, apply the same standards regardless of whether one is in an office more often.

Gallup reports that in 2025, 54% of managers who supervised remote workers strongly agreed they trusted their teams to be productive remotely; 57% of employees strongly agreed they felt trusted by their manager. The gap is a reminder to make trust legible to employees through autonomy, fair evaluation, and follow-through—not simply to assume that managers’ confidence is felt on the other side.

Gallup also reports an association between reinforcing communication, accountability, and development practices and a nearly 30-percentage-point increase in employee trust. That is an association reported by Gallup, not a guaranteed effect for every team. The practical lesson is to make these behaviors part of everyday management rather than treating trust as a one-time declaration.

Hold people accountable without micromanaging

Accountability works best when people know what they own, what a good result looks like, and when progress or risks should be raised. Agree on milestones appropriate to the task, then give employees latitude in how they reach them. Ask about outcomes and obstacles rather than monitoring activity for its own sake.

  • Set the outcome: describe the result, priority, and relevant deadline or milestone.
  • Agree on visibility: decide what progress needs to be shared and when, especially where work depends on others.
  • Address blockers early: ask what is preventing progress and what decision, resource, or coordination would help.
  • Review consistently: give feedback against the agreed work and apply the same standards across locations.
  • Close the loop: acknowledge completed work and follow through on support or changes you committed to.

When a commitment slips, first establish what happened and whether priorities, capacity, or dependencies changed. Then reset ownership or timing explicitly. This keeps accountability focused on solving the work problem rather than equating delay with lack of effort.

Keep relationships and knowledge-sharing intentional

Remote work can make cross-team connections and informal information-sharing easier to miss. In a 2021 analysis of Microsoft employees around the company’s March 2020 work-from-home mandate, Microsoft Research reported a 25% drop, relative to the pre-pandemic level, in the share of collaboration time employees spent with cross-group connections. The study reflects one company and a pandemic-era transition; it does not establish that the same change occurs in every organization or in today’s steady-state remote work.

Microsoft WorkLab’s 2022 report found that 50% of fully remote employees surveyed described their relationship with their direct team as thriving, compared with 58% of hybrid employees. For relationships beyond the immediate team, the figures were 42% for fully remote employees and 48% for hybrid employees. These are report-specific survey findings, not proof that remote work inevitably isolates people.

Use the findings as a reason to design connection into work rather than leave it to chance:

  • Introduce new employees to people beyond their immediate team and make onboarding relationships purposeful.
  • Create mentoring or peer-learning opportunities that give employees access to knowledge and support outside their reporting line.
  • Invite input from people who may be less visible in live discussions, and share important context in writing afterward.
  • Recognize contributions in ways that reach the relevant team, including work that is less visible to senior leaders.
  • Connect teams around shared problems so useful knowledge can travel across group boundaries.

In Microsoft WorkLab, Microsoft Research principal researcher Nancy Baym describes why this relational work matters: “When people trust one another and have [social] capital, you get a willingness to take risks, you get more innovation and creativity and less groupthink.”

Shape team norms around collaboration and wellbeing

Remote and hybrid arrangements do not determine performance or wellbeing on their own. Gallup notes that remote-capable work can have higher engagement while wellbeing does not automatically improve. Management quality, expectations, intentional team design, and connection all matter.

Work with the team to agree on practical norms: when people are generally available, which conversations need a live response, how handoffs work across time zones, and where decisions are recorded. Leave room for different needs while making dependencies clear. Revisit the norms when they create unnecessary waiting, meeting load, or pressure to be constantly reachable.

As a leader, ask about workload and obstacles before they become crises. If employees report sustained overload or weak connection, treat that as information about how work is organized—not merely an individual’s failure to cope. Adjust priorities, coordination, or support where you can, and be clear about what cannot change.

Use a balanced leadership routine

A useful virtual-team leadership framework was set out by Arvind Malhotra, Ann Majchrzak, and Benson Rosen in a 2007 article in Academy of Management Perspectives. It identifies six practices: maintaining trust through communication technology; understanding distributed diversity; managing the virtual work-life cycle, including meetings; monitoring progress with technology; making virtual members visible within the team and organization; and enabling individuals to benefit from the team. The framework predates today’s remote-work norms and tools, but its emphasis remains practical: combine clear progress awareness with relationships, visibility, well-run collaboration, and individual development.

Gallup also reports that managers account for 70% of the variance in team-level engagement. That is Gallup’s team-level finding, not a claim that any one manager can mechanically control 70% of an individual employee’s engagement. It reinforces the importance of the behaviors within a manager’s reach: clarity, fair standards, useful feedback, and dependable support.

There is no single cadence or leadership style that fits every remote team. Review whether employees understand priorities, can get timely decisions, receive fair feedback, share knowledge beyond their immediate group, and can sustain the workload. Use those signals to adjust the team’s practices rather than adding meetings by default.
