A steam locomotive turns heat into motion in a linked sequence: fuel burns in the firebox, the boiler makes steam, valves send it to cylinders, and pistons drive the wheels through rods. Exhaust steam then helps draw hot gases through the boiler and out the chimney in many designs.
How a steam locomotive turns fuel into motion
The mechanism is easiest to understand as a chain of energy conversions: fuel’s chemical energy becomes heat, heat produces pressurized steam, and steam pressure becomes the rotation of the driving wheels. The parts work together, but their precise layout varies among locomotives.

- Burn fuel in the firebox. The fire heats air and combustion gases, which travel through the boiler’s fire tubes.
- Heat water in the boiler. Water surrounds the tubes, absorbing heat until some of it becomes steam.
- Send steam to the cylinders. Valves regulate when steam enters each cylinder and which side of the piston it pushes.
- Move the pistons. Steam pressure pushes a piston back and forth inside its cylinder.
- Turn the driving wheels. Rods transfer the piston’s back-and-forth motion to crank pins on the wheels, making them rotate.
- Release exhaust steam. In a common arrangement, used steam passes into the smokebox and exits through the chimney, helping pull hot gases through the boiler tubes.
Where the heat and steam come from
Firebox: where fuel burns
The firebox is the combustion chamber. Fuel burns there, producing hot gases that flow through tubes running inside the boiler. The firebox and boiler have different jobs: the firebox burns fuel; the boiler transfers the resulting heat to water.

Boiler: making steam from water
As hot gases pass through the boiler tubes, heat moves through the tube walls into the surrounding water. The water boils and produces steam for the cylinders. Queensland Museum Network’s Locomotives at Work describes this progression from burning fuel and hot gases to steam, pistons, rods, and wheels.
Fuel and water carried aboard
Many locomotives draw fuel and water from a tender behind the engine. Tank locomotives instead carry water in tanks mounted on the locomotive, often alongside fuel. These arrangements affect where supplies are carried, not the basic conversion of steam pressure into wheel motion.

How valves control the steam
Steam leaves the boiler and travels to the cylinders through valves. Their motion controls steam admission: they open and close passages so steam pushes the piston at the appropriate point in its stroke. Valve action also enables the locomotive to reverse by changing the timing and direction of steam admission.

How pistons and rods turn the wheels
The piston’s back-and-forth stroke
Steam admitted to one side of a piston pushes it along the cylinder. Steam can then be admitted on the other side to move it back. This reciprocating motion—the repeated forward-and-back stroke—is the direct mechanical output of the cylinder.
Connecting rods convert the stroke into rotation
A piston rod transfers the piston’s force through a crosshead and connecting rod to a crank pin on a driving wheel. Because the crank pin is offset from the wheel’s center, the connecting rod’s push and pull turn the wheel as the piston travels. The Great Central Railway’s Locomotive Workings and Lakeside & Haverthwaite Railway’s How A Loco Works describe this relationship between the cylinder, rods, crank, and wheels.

Coupling rods coordinate other driving wheels
On locomotives with multiple driving wheels, coupling rods link the wheels so they rotate together and share the driving effort. The coupling rods connect wheels to one another; the connecting rod links the piston’s motion to a crank on a driving wheel.
What happens to the exhaust
After pushing the piston, spent steam is released toward the smokebox and chimney in a common locomotive arrangement. Its passage up the chimney helps draw hot combustion gases through the boiler tubes, sustaining the fire’s draft. The Great Central Railway and Lakeside & Haverthwaite Railway describe this exhaust-and-draft path. Details differ by locomotive, so it is best understood as a common arrangement rather than an invariant feature of every design.

Which details vary between locomotives?
The energy-conversion sequence remains a useful general model, but individual engines differ in their equipment and layout. In particular:
- Fuel: the fuel depends on the locomotive; the Smithsonian’s John Bull account, for instance, identifies wood.
- Valve gear: designs vary, even though valves in general control steam admission and timing.
- Supply layout: a locomotive may use a separate tender or carry water (and often fuel) in tanks on the engine.
- Exhaust path: directing exhaust through the smokebox and chimney to assist draft is common, but should not be assumed for every design.
These differences change the hardware and arrangement, not the central idea: boiler steam pushes pistons, and rods convert piston travel into wheel rotation.
