How Publishers Can Diversify Traffic Beyond Google News

A practical approach to reducing platform dependence: strengthen direct channels, choose external platforms for clear goals, and measure loyalty and revenue as well as reach.

Publishers can reduce dependence on Google News and other platform referrals by building reliable ways for readers to return directly, then testing a small number of external channels that fit their audience and goals. That means treating Google News, Google Search and Google Discover as distinct sources of discovery—not interchangeable traffic—and measuring reader loyalty and revenue alongside visits.

Why diversify now—and what the traffic figures do and don’t mean

Referral exposure varies by publisher, market, subject and platform. The Reuters Institute for the Study of Journalism’s 2026 Digital News Report cites Chartbeat data showing Google organic search traffic to more than 2,500 sites fell 33% globally and 38% in the United States between November 2024 and November 2025. Those are aggregate changes, not a forecast or a result every publisher should expect.

Separately, the Reuters Institute’s 2026 publisher survey found respondents expected search-engine traffic to fall 43% over the next three years. That is a reported expectation, not a measured future outcome. It also concerns search engines broadly, not Google News alone. Google News is a dedicated news aggregator; Google Discover is a personalised, mobile-first feed; and Search sends organic referrals from queries. Their audiences and referral patterns can differ. Start with channels that create a direct reader relationship

A platform can introduce a reader to a story, but a publisher’s own site, app, newsletter, podcast or alerts can make it easier to reach that reader again. Prioritise useful experiences and clear invitations to return: explain what a newsletter offers, make app or alert choices relevant, and give readers a reason to visit the publisher’s site beyond a single article.

In its 2024 publisher trends report, the Reuters Institute found 77% of respondents said they would work harder to build direct links with consumers through websites, apps, newsletters and podcasts. That is evidence of publisher intention, not proof that any particular format will work for every outlet. Case studies from the Global South also show differing approaches: some publishers use social posts to funnel audiences toward newsletters and subscriptions, while others make platform-native material for reach and sponsorship. “[We] will prioritise our resources on our own channels and platforms where we can reach a young audience,” said Gard Steiro, editor-in-chief of Norwegian publisher Verdens Gang. He added: “We are particularly focused on maintaining our strong position on Snapchat and building a loyal audience on TikTok. In addition, we believe that – for our part – there is untapped potential in optimising our content [better] for search engines.”

Choose a few external channels for a defined purpose

External distribution remains useful for discovery, but a list of popular platforms is not a strategy. The Reuters Institute’s 2026 publisher survey places YouTube among the leading off-platform priorities, with TikTok and Instagram also receiving attention. Some publishers are exploring newsletter platforms such as Substack. The Institute’s 2024 report also noted WhatsApp and LinkedIn as possible referral opportunities. These are survey-reported priorities and opportunities, not guarantees of reach or website referrals. For each candidate channel, write down its job before investing in production. It might introduce new audiences to a beat, encourage repeat visits, generate newsletter signups, support subscriptions or membership, attract sponsors, or promote events. Video can help with reach and engagement, but social video does not necessarily bring viewers back to a publisher’s site. WAN-IFRA’s summary of a 2024 Digiday/Arc XP survey reported that 81% of respondents said video was a response to traffic changes; more than a third indicated newsletters as a priority when expansion and new launches were combined. Those figures describe respondents to that survey, not universal benchmarks. WAN-IFRA also advises connecting video plans to monetisation and engagement goals rather than relying on social platforms long term. WAN-IFRA, 2024 summary of the Digiday/Arc XP survey.

Match distribution to a viable revenue model

Reach matters more when it connects to a sustainable relationship. The Reuters Institute’s 2026 publisher survey identifies subscriptions and membership as the top revenue focus among respondents, ahead of display and native advertising; online and physical events also feature in publishers’ plans. The Google News Initiative’s U.S.-focused report discusses subscriptions, advertising, events, newsletter sponsorships, membership and philanthropic support. These are possible models, not promised outcomes: a suitable mix depends on the publisher’s mission, geography, audience willingness to pay and capacity to deliver. Evaluate channel tests by audience value, not just reach

Compare options against the same practical criteria, then test a manageable number rather than spreading a small team across every platform. The Reuters Institute’s qualitative work finds platform choices vary with publishers’ mission, funding model, audience and resources, while platform products can change with little notice. A channel portfolio is safer than simply moving dependence from Google to a different platform. Reuters Institute, platforms and publishers in the Global South.

  • Audience fit: Does the channel reach the people and geography the publication serves?
  • Discovery: Can it introduce the work to readers the publisher does not already reach?
  • Return potential: Does it offer a realistic route to repeat contact on a site, app, newsletter, podcast or alert?
  • Business purpose: Is the intended outcome engagement, conversion, sponsorship, event participation or another measurable value?
  • Cost and risk: Can the team sustain the format, and what happens if the platform changes its product or distribution?

For each test, track a small set of outcomes tied to that purpose: first-time and returning readers, engaged time or depth, signups, repeat visits, subscription or membership conversion, sponsorship performance, and revenue where relevant. There is no universal dashboard or benchmark in the cited reports; compare results with the publisher’s own goals and costs.

Treat AI discovery as an emerging channel to watch

The Reuters Institute’s 2026 Digital News Report says weekly use of standalone AI chatbots for news rose from 7% to 10% of surveyed audiences. It defines these services as standalone tools such as ChatGPT, Perplexity and Google Gemini; the figure measures use, not referrals. Among people who used chatbots for news, 42% said they always or often clicked through to original news sources. That is self-reported behaviour, which may differ from actual click behaviour. AI services are worth monitoring, but these figures do not establish them as a replacement for search referrals. Reuters Institute, Digital News Report 2026.
