For each candidate, identify the workflow that is underperforming, the result the company wants, and the evidence that would show improvement. Then compare candidates by potential impact, strategic fit, user adoption, data and technical readiness, effort, and risk. Pilot the strongest candidates against a baseline before committing to a wider rollout.
1. Find the work that needs to improve
Ask teams two practical questions: Where do results miss expectations? and Where do people spend time on repetitive tasks? Microsoft uses these prompts to help organizations find AI opportunities; they are useful starting questions, not proof that AI is the right solution.

Look for specific friction: slow approvals, recurring manual handoffs, inconsistent service, avoidable errors, or decisions made with incomplete information. Describe the problem before naming a model, tool, or vendor. Microsoft recommends stating the activity and expected result in a concise use-case statement, then checking that the activity occurs often enough to justify an investment. Microsoft’s AI strategy guidance offers examples ranging from writing help and meeting preparation to automated customer routing and demand forecasting.

A useful first question is not “Can AI do this?” but “What outcome would improve if this work changed?” If no one can name a consequential outcome, the idea may be interesting but is not yet a business case.

An integrated 350W power supply ensures stable and reliable output for demanding computing tasks and fully loaded extended configurations.
2. Find opportunities across the company
Executives can set the priorities and make time for exploration, but the people who perform the work often know where friction occurs. Invite employees and managers to surface task-level opportunities, then involve the functions that would own the workflow, data, technology, risk, and eventual outcome.
OpenAI’s business-leaders guide recommends leadership support and employee-led discovery, while warning that complex projects can slow early progress. For a function-specific example, AWS recommends cross-functional workshops when identifying supply-chain opportunities in its generative AI use-case best practices.
Do not restrict discovery to back-office cost reduction. Depending on the company’s priorities, a candidate could improve quality, response time, revenue generation, risk control, the scope of work employees can handle, or confidence in decisions. Gartner’s January 2026 guidance describes these as possible productivity impact areas and argues for tying initiatives to existing business outcomes and baselines. Gartner’s article on near-term financial impact includes examples spanning finance, fraud prevention, HR, software engineering, analytics, IT operations, and cybersecurity; these are possibilities, not a ranking of winners for every company.

3. Write each idea in a consistent format
A shared description makes candidates easier to compare and exposes gaps before teams spend time on a proof of concept. For each idea, record:
- User or team: Who performs or benefits from the work?
- Workflow step: What task, decision, or handoff would change?
- Current baseline: What happens today, and how is its result measured?
- Desired outcome: What should improve—cost, revenue, quality, speed, risk, or decision confidence?
- Frequency and volume: How often does the task occur, and at what scale?
- Data and systems: What information, integrations, and consistency are required?
- Human role: Which decisions, reviews, or actions remain with people?
- Value capture: What would the company change to turn an improvement into a financial or operational benefit?
Keep individual productivity assistance distinct from business automation. Microsoft describes productivity assistance as improving a person’s work within existing tools; business automation changes how the organization operates or delivers value. The distinction matters: helping an employee draft faster is not automatically the same as redesigning a process, changing staffing, or reducing operating cost. Microsoft’s strategy guidance uses these categories and gives examples of each.
4. Compare value with readiness and execution effort
“High value” depends on the company’s goals and ability to deliver. A promising idea should have a meaningful outcome and a plausible path to adoption, reliable performance, and value capture. Use a short scorecard or a two-axis chart to organize discussion, not to manufacture a precise answer from uncertain estimates.

| Dimension | Questions to ask |
|---|---|
| Outcome impact | Could it improve cost, revenue, quality, speed, risk, work capacity, or decision confidence? Which outcome matters most to the company now? |
| Strategic fit | Does it advance a stated business priority or strengthen an important capability? |
| User need and adoption | Do affected users want the change? Can the workflow realistically change, and who will own that change? |
| Technical and data feasibility | Are the necessary data available, suitable, and consistent? What integrations, evaluation, and human review would be needed? |
| Effort and change burden | Can the company deliver with its staff and budget? What deployment, process, role, or vendor changes are required? |
| Evidence quality | Is there a baseline, a measurable outcome, and a pilot capable of answering a decision-relevant question? |
These dimensions reflect overlapping guidance from Gartner, Microsoft, and AWS: weigh business outcomes and strategic alignment alongside execution fit, data readiness, feasibility, and effort. Gartner’s midsize-enterprise assessment, published November 11, 2025, specifically frames selection as important for companies with limited IT budgets. Its public abstract supports a value-and-feasibility lens; it does not establish a universal score or a single best use case.

Its worked examples—store operations assistance, a shopping application, and inventory management—illustrate how to compare ideas; their example scores are not independent evidence of returns for another company.
5. Put candidates into decision categories
A shortlist should lead to a decision, not a league table that hides assumptions. Microsoft’s framework suggests four useful paths based on impact and executional fit:

- Accelerate to an MVP: Strong impact and good fit make a candidate suitable for a bounded first implementation.
- Incubate: High potential with substantial execution challenges may merit a focused effort to resolve blockers.
- Research: A potentially valuable idea with unresolved questions needs more discovery before investment in a build.
- Shelve: Low impact combined with high effort is generally a poor use of scarce capacity for now.
Do not discard every high-value, high-effort candidate: it may be a strategic bet worth incubating. Nor should a compelling vision be treated as proof of near-term feasibility. Revisit the categories when data improves, capabilities change, costs shift, or the company’s priorities move. A candidate that is not ready today may become practical later. OpenAI’s guide discusses exploring opportunities and building momentum, while Microsoft’s framework provides the impact-and-fit categories.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.6. Test the strongest candidates with a bounded pilot
Choose a proof of concept that matches the company’s AI maturity and limits the consequences of failure. Microsoft recommends using proof-of-concept results to refine prioritization and implementation plans, and suggests starting with internal, non-customer-facing projects to constrain risk. Its AI adoption planning guidance can help structure that work.
Quick wins for a faster PC:
Scan for outdated or missing drivers - takes under a minuteDriver Scan →Clear out junk files and repair common Windows errorsFree Scan →Before the pilot begins, agree on:
- The hypothesis: What specific part of the workflow should improve, for whom, and why?
- The baseline and success criteria: What is measured today, and what change would justify moving forward?
- The boundaries: Which users, data, cases, and time period are included? What remains outside the test?
- The resources and controls: Who is responsible for delivery, data access, evaluation, human review, and risk handling?
- The decision: What evidence would lead the company to scale, revise, test further, or stop?
A high score in a prioritization exercise does not show that a model will work in production. The pilot still needs to test actual data, integrations, evaluation quality, and the amount of human review required. Keep the test narrow enough that its results can guide a real investment decision.

7. Verify that improvement becomes business value
Compare the pilot with its baseline on the outcome that justified the work. A faster task or more output can matter, but productivity improvement alone does not automatically become financial value. Gartner’s January 20, 2026 guidance asks how productivity gains will be converted into financial benefit.
Spell out the mechanism. Will saved capacity let the team handle more work, reduce overtime, improve service, avoid hiring, change staffing, or reduce another cost? If gains depend on redesigned roles or processes, adoption by users, or changes in vendor spending, include those steps in the business case. If the pilot cannot establish a credible route from measured improvement to the desired result, revise the plan or stop rather than treating activity as value.
