How Indian IT Companies Can Reduce Dependence on U.S. Clients

Indian IT companies can reduce U.S. client dependence through measured diversification across markets, buyers, industries, and services—guided by company-level economics rather than export-share headlines.

Indian IT companies can reduce dependence on U.S. clients by building a more balanced portfolio across geographies, industries, buyers, and service lines—not by exiting the U.S. market. The first move is to measure where revenue, future work, margins, renewals, and receivables are concentrated inside the company. Then test other markets against real buyer demand and the firm’s delivery economics before committing to a costly expansion.

National figures show both the scale of the opportunity and the limits of what they can tell an individual provider. NASSCOM estimates reproduced in a company disclosure put the USA, UK, and EU together at about 90% of Indian IT software and services exports in FY2025. Separately, RBI survey data summarized by NITI Aayog show Europe gaining share over a decade while North America still accounted for more than half of software and IT-enabled services exports in FY2024-25. Neither statistic identifies the best next market for a particular company.

What dependence on U.S. clients means for an IT company

Dependence is a portfolio risk, not simply a measure of how much work comes from one country. A provider can have a U.S.-heavy revenue mix spread across many clients and industries, or it can rely on one large U.S. buyer for most of its revenue. Those positions create different risks and require different responses. A company can also appear geographically diversified while remaining vulnerable because most of its work comes from one industry, service line, buyer, or technology cycle.

  • Revenue: What share of recognized revenue comes from each client, country, industry, and service line?
  • Forward work: Where are qualified opportunities, proposals, and contracted backlog concentrated? A diversified revenue mix today can still conceal a pipeline reliant on U.S. renewals.
  • Economics: Which clients and markets contribute gross margin after sales, delivery, travel, local staffing, and support costs?
  • Continuity: When do major contracts renew, and how much revenue is exposed to a single renewal decision or buyer budget?
  • Cash and currency: How concentrated are receivables, payment terms, and currency exposure?

Calculate client and market shares from the company’s own data, and look at both current revenue and expected future revenue. A useful internal dashboard can show the largest client’s share, the combined share of the five largest clients, the share from each country and industry, and the margin and receivable profile of each group. These are management measures, not published national benchmarks. Review them consistently so that a new contract is assessed not only for its size but also for the concentration it adds.

National export totals provide context, but they do not replace this company-level analysis. The right expansion choice depends on what the firm sells, where it can credibly deliver, and which buyers it can reach at a sustainable cost.

What the export figures say—and what they do not

The available estimates show that exports are central to India’s IT industry and that export destinations have begun to diversify. Their definitions and source bases differ, so keep them separate when using them in planning.

Indian IT industry total revenue USD 283 billion in FY2024-25, compared with USD 118 billion in FY2014-15 NASSCOM estimates reported in a Ministry of Electronics and Information Technology parliamentary response published by PIB on 26 March 2025
Indian IT industry export revenue USD 224 billion in FY2024-25, compared with USD 100 billion in FY2014-15 NASSCOM estimates reported in the same MeitY parliamentary response

These are industry estimates, not audited results for any individual company. The 90% figure groups the USA, UK, and EU; it should not be treated as a U.S.-only share. Nor should it be combined casually with the different geographic categories in RBI survey data.

NITI Aayog’s 2026 Trade Watch, summarizing RBI annual survey data, reports that Europe accounted for 33% of India’s software and IT-enabled services exports in FY2024-25, up from 25% in FY2014-15. North America remained above half in FY2024-25. Asia’s share was 6%, compared with 9% in FY2014-15. NITI describes the pattern as gradual diversification, while noting that advanced economies—particularly the USA and Canada—remain dominant destinations. The figures indicate a shift over time, not a forecast that every Indian provider can win profitable European work or that every part of Asia is growing.

Other national indicators offer broader context, not a direct market-selection rule. PIB reported that India’s total services exports reached USD 387.5 billion in FY2024-25 and that Europe’s share of overall Indian services exports rose from 30.8% in FY2024 to 32.8% in FY2025. That is economy-wide services data, not an IT-specific destination share. PIB also reported that India’s Global Capability Centre ecosystem grew at around 7% CAGR from FY2020 to FY2025. GCC growth may be relevant to capability and delivery context, but it does not show that GCC growth by itself reduces any supplier’s dependence on U.S. clients.

Choose markets by fit, not by a destination ranking

Europe is a plausible area to investigate because its share of Indian software and IT-enabled services exports has risen in NITI Aayog’s RBI-based series. That trend is a reason to test demand, not evidence that Europe is automatically the best market for a particular company. NASSCOM material reproduced in the SEBI-hosted disclosure also names APAC, Latin America, Middle East Asia, Japan, China, and Africa as markets being explored. The list describes areas of industry interest; it does not establish their size, accessibility, or profitability for every provider.

For each candidate market, compare the same decision factors before allocating a sales team, opening an office, or adapting a service:

  • Reachable demand: Identify buyers with a problem the company can solve using its actual service line. General market growth is less useful than evidence that named buyer types buy the offer and that the company can reach them.
  • Acquisition effort: Estimate the cost, time, and steps needed to secure a first contract. Include business development, travel, partner fees, procurement, and the likely length of the sales cycle.
  • Credibility and competition: Assess incumbent providers, local references buyers expect, language needs, and whether the company has a partner or existing customer relationship that can open doors.
  • Delivery practicality: Test time-zone coverage, support hours, travel requirements, available talent, and whether work can be delivered remotely or needs a local presence.
  • Operating requirements: Investigate relevant data, contracting, tax, and procurement requirements for the service and customer type before promising a delivery model.
  • Risk-adjusted economics: Model expected gross margin, payment terms, currency exposure, and the effect of winning the work on client, country, and industry concentration.

The cited sources do not publish comparative market scores for these factors. Companies must establish their own evidence through buyer conversations, qualified opportunities, partner diligence, and advice suited to the relevant jurisdiction and contract. A large addressable market does not help if sales costs, delivery requirements, or payment terms make the work uneconomic.

How to diversify without trading one concentration for another

1. Set a portfolio objective

Use the exposure review to define the risk the company wants to reduce. For example, the objective might be to reduce the share of revenue tied to the largest buyer, build qualified opportunities outside the U.S., or add revenue from another industry. These are different goals; a new country does not solve a one-client problem if the first contract becomes another outsized dependency.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

Set internal thresholds and review dates that reflect the company’s scale and risk appetite. The public export figures do not prescribe a safe client share, target mix, or deadline. Track revenue and pipeline alongside margin and receivables so that a headline increase in non-U.S. sales is not mistaken for a healthier business if the work is low-margin or slow to pay.

2. Select a small number of market hypotheses

Shortlist only markets where the firm can state a clear reason to believe it can win. That reason might be an existing relationship, relevant delivery experience, an established partner, or a service capability that maps to a specific buyer need. Treat each choice as a testable hypothesis: which buyers, what offer, how will the company reach them, what evidence would justify investing further, and what would cause it to stop?

Keep the initial selection narrow enough for meaningful learning. Trying to pursue every region named in industry commentary can spread senior attention and sales resources too thin. A company with limited overseas business-development capacity may learn more from a focused account list and a credible channel than from broad, unfocused promotion.

3. Validate the offer with buyers and channels

Before making a major fixed-cost commitment, speak with prospective buyers and qualified local partners about the problem being solved, the service scope, procurement path, delivery expectations, and evidence required to award work. Test whether the offer needs changes in language, support coverage, contract terms, or local delivery. Record what buyers actually request rather than assuming that a service successful in the U.S. will transfer unchanged.

Where a channel partner is involved, check how it sources opportunities, what role it expects to play in sales and delivery, how responsibilities and customer ownership will work, and what costs or margin trade-offs follow. A partnership can improve access, but it is not proof of demand until it produces qualified opportunities and contracts on viable terms.

4. Run a bounded pilot

Start with a limited set of target accounts, a region-specific offer, or a small delivery engagement that tests the main uncertainties. Define the pilot’s success measures in advance: for example, qualified buyer interest, proposal conversion, delivery quality, gross margin, collection timing, and the sales effort required. Do not judge a market only by meetings or expressions of interest; test whether interest can progress through procurement into paid work.

Use the pilot to identify operational changes before scaling. A company may need different coverage hours, clearer local escalation paths, new partner arrangements, or additional compliance review. If the required changes materially weaken unit economics, revise the offer or market thesis instead of scaling on the assumption that volume will fix the problem.

5. Scale only when the economics and pipeline support it

Expand local sales or delivery capacity when the pilot produces repeatable demand and a credible path to profitable work. Staged investment limits the risk of hiring ahead of demand or establishing a permanent presence before the company understands buyer expectations. The right point to scale will vary with contract size, delivery model, customer requirements, and the firm’s cash position; the national statistics do not establish a universal threshold.

After the first wins, monitor whether new business is genuinely diversifying the portfolio. Several contracts in one country may still depend on one large buyer, one industry, or one service line. Update the exposure dashboard as revenue lands, renewals approach, and pipeline assumptions change.

Broaden service lines where the company can deliver well

Geographic expansion is not the only lever. NITI Aayog’s Trade Watch describes export composition that includes traditional back-office and support work alongside service categories such as finance and accounting, consulting, engineering, industrial automation, and enterprise asset management. This range can help a provider think about adjacent offers, but it does not establish that one category is universally higher-margin or more attractive than another.

Move into a new or more specialized service only when the company can demonstrate the relevant capability and buyers show demand. A credible move may build on existing delivery expertise, customer references, skills, or a closely related service. Define what proof the company has—such as delivery track record, qualified staff, repeatable methods, or a partner with complementary expertise—and what capability gap must be closed before selling at scale.

Traditional back-office and support services remain important in the export mix described by NITI Aayog. A company should not abandon a proven offer merely because a more specialized category sounds more valuable. Instead, consider whether it can deepen or extend the current offer in ways that solve a distinct buyer problem, protect margins, and reduce overreliance on the same clients or industry.

Build a repeatable management process

  1. Establish a baseline. Segment revenue, contracted backlog, qualified pipeline, gross margin, renewal exposure, and receivables by client, country, industry, and service line. Make sure teams use consistent definitions and time periods.
  2. Identify the dominant risk. Decide whether the most urgent exposure is one large buyer, U.S.-only demand, one industry, a narrow service mix, or a combination. Do not assume geography is the only problem.
  3. Write down market hypotheses. For each shortlisted geography and buyer group, specify the target problem, offer, route to buyer, likely sales effort, delivery requirements, and evidence needed to continue.
  4. Review requirements before contracting. Have appropriate internal specialists or qualified advisers examine applicable data, contract, tax, and procurement issues for the target work. Verify current terms rather than relying on general market assumptions.
  5. Test with bounded commercial activity. Use a small account set, partner channel, or pilot with measurable commercial and delivery outcomes. Keep track of acquisition and delivery costs, not just booked revenue.
  6. Decide whether to stop, adjust, or scale. Continue only when buyer evidence and unit economics support the next investment. Update the company’s concentration profile after each meaningful win or loss.

This process turns diversification into a series of capital-allocation decisions. It also makes it easier to explain why a market was selected, what evidence was gathered, and whether the business case still holds as conditions change.

Use public initiatives as context, not as a sales plan

A MeitY parliamentary response published by PIB on 26 March 2025 lists public initiatives including Software Technology Parks of India centres, promotion of BPO activity in smaller cities, skill development, startup programs, and the India AI Mission. The response also states: “The Indian IT industry has a leading position globally and has been progressively contributing to the growth of exports and creation of employment opportunities.” These measures form part of the broader ecosystem context for capability-building and domestic industry development.

The cited response does not establish that any listed initiative guarantees overseas customer acquisition or applies to every company. Before building a market-entry plan around a scheme, verify its current operating details, eligibility, budget, and terms with the responsible authority. A public program may help with a specific capability or operating need; it should not substitute for buyer validation and viable commercial economics.

Common diversification mistakes to avoid

  • Confusing a national trend with company demand: Rising European export share does not prove that a particular service will sell there. Validate the buyer and offer directly.
  • Replacing one dependency with another: Winning a large contract outside the U.S. can increase concentration if it becomes the company’s dominant client or industry exposure.
  • Counting pipeline as diversification too early: Separate qualified opportunities and signed work from early conversations, and review conversion through procurement and payment.
  • Scaling fixed costs before the route to revenue is clear: Test partners, delivery arrangements, and buyer requirements before making a larger local commitment.
  • Chasing a fashionable service line without delivery proof: Expand only where the firm can support the offer with capability and credible demand.
  • Comparing incompatible statistics: The USA/UK/EU grouping in the NASSCOM estimate is not the same as NITI Aayog’s RBI-based geographic categories. Economy-wide services export figures are not IT-specific shares.

The practical conclusion

Indian IT companies can reduce U.S.-client dependence by deliberately changing the mix of buyers, markets, industries, and services that support the business. The data show an export sector still heavily oriented toward advanced economies, alongside a gradual rise in Europe’s share. That makes diversification a credible strategic objective, but not a universal instruction to shift toward one destination. For an individual provider, the durable path is to measure its actual concentration, test a small number of market and service hypotheses, and scale only when customer demand and delivery economics justify it.
