How GitHub Renders Huge Pull Requests in the Copilot App

GitHub rebuilt the diff view in its Copilot app to virtualize code rows while measuring inline review threads whose heights vary. Here is how the approach works and what its stress-test figures do and do not show.

GitHub’s approach to very large pull requests in the Copilot app is to virtualize the diff: keep only the rows near the viewport mounted, and treat inline review threads as variable-height content that is measured as it renders. The approach is described in GitHub’s engineering post dated September 23, 2026. Its stress-test pull request had 2,200 files, more than one million changed lines, and more than 400 inline review comments. That PR is the example GitHub built and tested against. It is not a stated size limit for the app, and the post does not report a speedup, latency figure, or independent benchmark.

The stress-test case

GitHub’s post centers on one test pull request, which combined three kinds of load at once:

As an Amazon Associate I earn from qualifying purchases.

  • 2,200 changed files.
  • More than one million changed lines.
  • More than 400 inline review comments.

Each figure is a property of that one example. Real pull requests vary widely in shape: a million changed lines spread across a few generated files behaves very differently from a few thousand lines spread across hundreds of hand-edited ones. Read the numbers as a description of a hard case GitHub chose, not as a threshold where the app starts or stops working.

Why code-only diffs are the easy part

A diff made only of code lines is a straightforward rendering problem. Every row is one line of code at a known height, so the renderer can work out which rows fall inside the viewport, mount only those plus a small buffer, and leave the rest out of the DOM. GitHub summarizes the standard approach this way:

“Rendering a large diff at speed is well-understood: virtualize the rows, keep the mounted DOM small, and lean on the fact that every row is a line of code at a known height.” (Alberto Gimeno, GitHub Blog, September 23, 2026)

The quote describes the situation before comments enter the picture. Once a review thread sits between two code rows, the assumption that every row has a known height no longer holds.

Why inline comments break the geometry

An inline review thread is content, not a fixed-height row. Its rendered height depends on several factors that are only known when the thread is drawn:

  • Markdown in the comment wraps to whatever width the diff column has at that moment.
  • Replies and collapsible details blocks can expand, changing the height after the first paint.
  • A reply box may be present, adding height that depends on interaction state.
  • Images inside a comment can finish loading after the thread has already been laid out.

The table below compares the two kinds of content from the standpoint of a virtualized list.

Element Height behavior Implication for virtualization
Code line Known in advance Position of any row can be computed directly from its index
Inline comment thread Depends on width, replies, and content Height must be measured after it renders
Expanded details block Changes when toggled A user action can move everything below it
Reply box Present or absent depending on interaction state Adds height that is not visible in the initial content
Image in a comment Changes when the image loads Height can change after the layout has already been measured

Because thread heights are unknown until rendering, the positions of all content below a thread are unknown too. A single comment can shift the rest of the diff.

Keeping the scroll position stable

When a thread’s measured height arrives, the renderer has to reconcile it with the current view. Positions and the mapping between scroll offset and content can shift as measurements come in. The engineering problem is to keep the mounted DOM small, avoid visible gaps where unmeasured content should be, and prevent jarring scroll corrections that move the content the reviewer is reading. GitHub identifies comment measurement as the central architectural complication. The post describes the problem at this level, and this article does not go further than that.

The data pipeline has to keep up

GitHub makes a separate point about the data path. A fast diff surface does not help if the pipeline feeding it stalls, or if it throws away work that has already been completed. When a large pull request loads, the interface depends on data arriving in pieces, so the loading layer needs to keep and reuse completed work rather than discard it when the view changes. The rendering fix and the data fix are both required for the experience to feel responsive.

Finding bugs that appear only under load

GitHub names three problem areas in this work:

  • Measuring inline comments accurately, since their heights are not known in advance.
  • Maintaining the data pipeline so that loading stays responsive and does not waste completed work.
  • Finding defects that show up only under load or under particular engine and scroll conditions.

The third area is the hardest to test by hand. A bug that appears after a specific sequence of scrolling, expansion, and resizing may never show up in a short manual check.

The headless measurement probe

To catch these defects, GitHub describes a headless measurement flow that runs against the app and reads its own production instrumentation. The steps, as the post describes them, are:

  1. Open a pull request in the diff view.
  2. Scroll to a fixed fraction of the diff.
  3. Toggle a details block inside a comment.
  4. Resize the window.
  5. Read the instrumentation, which includes React render counts, performance timeline data, and a requestAnimationFrame jank sampler.

Scripted interaction makes the run repeatable. The same sequence can be run again after a change and compared with earlier results, which manual inspection cannot easily do.

Reviewing a large pull request in the Copilot app

GitHub’s Copilot app documentation describes the review flow for a pull request. The steps below are the documented path:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Open My work in the app.
  2. Open the pull request you want to review.
  3. Select Files changed to inspect the diff.
  4. Start a session to add comments, or ask the agent to make changes.
  5. Return to the pull request detail view and submit your review.

The documentation also says the pull request can be opened in a browser or in another IDE, so the app is not the only place to review it.

Where the app runs and what it requires

GitHub’s Copilot app product page lists the app for macOS, Windows, and Linux. It says the app works with any Copilot plan or with a bring-your-own key. These details reflect that page as of October 2026. Platform support and plan terms change, so check the product page before relying on them for a specific team or machine.

What the evidence does and does not establish

  • Established: the scale of GitHub’s stress-test pull request, the rendering problem that comments create, the three problem areas, and the outline of the headless measurement flow.
  • Not established: any speedup, latency threshold, or frame-rate result. GitHub’s post does not publish these numbers.
  • Not established: independent verification. The measurements come from GitHub’s own probe and instrumentation.
  • Not established: how the app behaves on pull requests of other sizes or shapes, since the post reports one test case.
