How Game Studios Protect Unreleased Games From Leaks

Studios reduce leak risk by combining confidentiality obligations with restricted access, secure accounts and systems, separated environments, and careful playtest management. None is a guarantee, so access must be matched to the work and removed when it is no longer needed.

Game studios reduce the chance that unreleased material will leak by combining confidentiality rules with restricted access, protected accounts and systems, separated development environments, and carefully managed testing. No single measure can guarantee secrecy: every person, device, account, build, and outside testing arrangement that can expose a project creates a potential route for disclosure.

Why unreleased game information needs protection

A leak can reveal more than a release date or a surprise feature. Depending on what is exposed, it might include concept art, design documents, unfinished story details, screenshots, recordings, development builds, source code, or information about tools and production plans. Different assets call for different safeguards: a tester who can see a build does not necessarily need access to its source code, and a contractor working on one project does not automatically need access to every project in a studio.

Ubisoft’s Code of Conduct states, “Even after a game is announced, we must continue to protect any unreleased confidential information.” The distinction matters: announcing a game does not make every remaining detail public. Ubisoft also says that leaks, rumors, and inaccurate speculation can harm value, team morale, reputation, and partner trust. Those are the company’s stated concerns, not an industry-wide measurement of financial losses.

There is no reliable industry-wide leak-rate figure established here. It is more accurate to explain the safeguards studios can use than to claim a particular percentage of leaks is prevented or to promise that any control makes a project leak-proof.

How studios layer their protections

Leak prevention is not one locked room or a single confidentiality agreement. It is a set of controls that address different points of exposure. Some controls make disclosure contractually prohibited; others limit who can reach an asset or help identify how a recording was distributed. Those functions are useful, but they are not interchangeable.

Control What it can do What it cannot guarantee
Confidentiality obligations Set expectations about what employees, contractors, partners, or testers may share; may support enforcement if information is disclosed. Stop someone who already has access from copying or disclosing material.
Least-privilege access Limit a person’s access to the projects, tools, and assets needed for their work. Prevent an authorized person from misusing access they legitimately have.
Authentication and account security Make it harder for an unauthorized person to sign in using a guessed, stolen, or phished credential. Replace authorization rules, endpoint protection, or secure build processes.
Project and environment separation Make access more granular across projects, development stages, and tools. Protect assets if permissions are incorrectly granted or credentials are compromised.
Private playtests and watermarking Restrict a test audience or help trace a recording to a participant or source. Ensure that every participant keeps information secret or that no recording is made or shared.

Confidentiality rules set expectations, not technical barriers

Employment, contractor, publisher, platform, and tester arrangements can define which information is confidential and who is allowed to share it. WIPO’s guidance for the video-game industry recommends confidentiality agreements with employees, contractors, and collaborators, alongside security measures for repositories, design documents, and proprietary assets. Ubisoft’s public conduct policy offers a company-specific example of telling staff to protect unreleased information and to use secure processes when handling devices and third-party services.

An agreement is valuable because it clarifies obligations and may support enforcement. It does not technically stop someone from photographing a screen, copying a file, or discussing information they have seen. A studio still has to decide who receives access and protect the systems and devices through which confidential material is handled.

Access is limited by role, project, and need

Give people only the access their work requires

The practical principle is least privilege: grant people access to the specific projects, builds, and tools needed for their assigned work, rather than granting broad access by default. That reduces the number of accounts that can reach a sensitive asset and can limit the consequences of a compromised account. It does not eliminate risk from people who are authorized to see the material.

Microsoft’s requirements for secure Game Development Kit (GDK) material and development hardware provide a concrete partner-policy example. They limit access, including remote access, to people who have a business need, are directly involved in developing the title, and are subject to confidentiality obligations. The same documentation calls for secure physical storage of development hardware and an asset custodian responsible for it. These are Microsoft partner requirements, not proof that every studio follows identical rules.

Separate projects and development stages

A studio may use separate accounts and access policies for distinct game projects, development stages, and tool environments. AWS’s Games Industry Lens recommends a multi-account structure, strong authentication, and Identity and Access Management (IAM) authorization for this purpose. The aim is to make access to source code, builds, and proprietary tools more specific, rather than treating an entire studio environment as one shared space.

Separation is useful only when permissions match the intended boundaries. A staging environment or project space that is accidentally exposed can still reveal unreleased content. Roblox’s developer guidance, for example, warns that poor access control can expose content in development or staging experiences. That example concerns Roblox places and should not be taken as a universal description of all game-development systems.

Secure accounts, devices, and development systems

Make a password alone less likely to be enough

Strong authentication helps reduce the risk that a guessed or stolen password will give someone access to development resources. AWS specifically recommends strong authentication for game-studio teams working with those resources. Microsoft describes FIDO2 security keys as physical authenticators that keep a private key on the device and provide strong protection against remote phishing attacks. A FIDO2 key may be one option for privileged developer or administrator accounts, provided the studio’s identity provider supports it and its deployment policy allows it. It is an authentication control, not a complete leak-prevention system.

Protect high-privilege accounts and build pipelines

Microsoft’s general game-development security guidance recommends threat modeling: identify the valuable assets, plausible threats, and paths that could expose them. It also notes that administrative access carries rights beyond those needed for ordinary code. Studios can use that distinction to review which people and services need elevated privileges, and to avoid giving routine accounts administrative access without a work-related reason.

That review should include the systems that store or process source code, builds, design files, tools, and development credentials. Secure accounts do not compensate for overly broad permissions, just as careful permissions do not make an exposed device safe. Access to development hardware needs attention too: Microsoft’s GDK partner requirements call for secure physical storage and an identified custodian. Each measure addresses a different route to sensitive material.

Playtests create a separate route to disclosure

Inviting people outside the core development team to test a game can expose a build, screenshots, video, gameplay details, or other information. A private audience can restrict who gets in, but confidentiality then depends on the people admitted as well as the access mechanism. Steamworks puts the issue plainly: a confidential playtest is only as confidential as its least-confidential tester.

Check what the playtest arrangement actually requires

Steam Playtest participants are not automatically bound by a developer’s NDA. If an NDA is required, the developer needs a process that makes that obligation clear and obtains the necessary agreement; merely using a playtest platform does not establish it. Steamworks describes Release Override keys on the unreleased base app as its most secure approach for a confidential friends-and-family test. Those keys continue to grant access until they are banned, so they need active tracking and cleanup when access is no longer intended.

Other platforms describe their own controls. Microsoft’s Xbox Insider flighting documentation describes NDA-covered audiences and private-audience access controls. PlaytestCloud says players must accept an NDA before accessing a build and offers optional recording watermarking. These are platform- and vendor-specific descriptions, not guarantees or universal industry practices; studios should verify the current features and terms directly before relying on them.

Distinguish restricting access from tracing a leak

Private audiences, limited keys, and approval processes aim to control who can reach a test. Watermarking serves a different purpose: it can help associate a recording with its source if the material is shared. A watermark does not prevent a tester from making or distributing a recording, and an NDA does not technically block copying. A studio choosing controls for a test should decide whether it needs to reduce the audience, make disclosure contractually prohibited, help attribute a recording, or address more than one of those risks.

Manage access from invitation through removal

Playtest access is not finished when a participant receives an invitation. The studio needs to know who has access, what they can reach, and when that access should end. The same principle applies to staff, contractors, partners, accounts, keys, and development hardware across a project.

  1. Identify the material at risk. Decide whether a role or test needs access to a build, screenshots, design documents, source code, development hardware, or another asset. Do not grant access to a broader category simply because it is convenient.
  2. Choose the right boundary. Use role-based permissions, project or environment separation, or a private test audience according to what must be shared. For a confidential test, determine whether participants need an NDA and how they will receive access.
  3. Check obligations and authentication. Confirm that recipients are covered by the relevant confidentiality terms and that accounts use the authentication required by studio policy. For physical development hardware, establish who is responsible for its storage.
  4. Set an end point. Determine when a participant, contractor, or other recipient no longer needs access, and record what must be removed or returned at that point.
  5. Remove access deliberately. Revoke accounts, ban or disable keys as applicable, remove people from private audiences, and retrieve or secure hardware when access ends. Steamworks’ warning about keys that remain usable until banned makes this cleanup especially important for its Release Override approach.

Keep protections in place through the product lifecycle

The UK National Cyber Security Centre’s through-life guidance says data, software, systems, and component parts should be protected during development, build, test, use, and maintenance. It also says insider threats should be considered alongside external threats. For a game project, that lifecycle framing reaches beyond a single launch build: repositories, cloud environments, build artifacts, test access, development hardware, and maintenance work can all involve sensitive material.

A change in project phase or personnel is a reason to review whether access still matches current work. Someone who needed access to a test environment earlier may no longer need it; a service account may have accumulated privileges beyond its present purpose. The available guidance supports protection across these phases, but it does not establish one universal schedule or checklist used by every studio.

What these safeguards can—and cannot—promise

Confidentiality agreements establish rules; access controls narrow exposure; authentication helps protect accounts; separate environments make permissions more granular; and playtest controls constrain or help trace external distribution. Together, they reduce opportunities for unauthorized access and make responsibilities clearer. None guarantees that an authorized person will not disclose information, that every credential will remain secure, or that a recording will never circulate.

The useful question is therefore not whether a studio has a single “anti-leak” tool. It is whether the protections match the asset and audience, whether people receive only the access needed for their work, and whether access is actually removed when that work ends.
