A CRM helps sales and marketing work together when both teams use it as a shared operating context—not as a substitute for agreeing on goals, lead definitions, responsibilities, and reliable data. It can make prospect activity visible, clarify when a lead is ready for sales, support contextual handoffs, return sales feedback to marketing, and connect campaign activity with pipeline outcomes.
What sales and marketing alignment means
Salesforce defines sales and marketing alignment as “the strategic coordination of goals, processes, and communication between the two departments to drive revenue and improve the customer experience.” That is Salesforce’s definition, not a formal industry standard. Its practical implication is that a CRM is useful when it supports shared work; buying or configuring software alone does not resolve disagreements about ownership or priorities. Salesforce’s alignment guide describes the coordination involved.

The need for shared definitions is not theoretical. Salesforce reports that a Gartner survey conducted in November and December 2024 found that 49% of 243 chief sales officers and senior sales leaders said their sales organization’s definition of a qualified lead differed greatly from marketing’s. This is a finding among those surveyed, not an estimate for every company. Salesforce’s AI and alignment guide reports the statistic.

1. Give both teams a shared view of prospect activity
When customer records and engagement history are available to both teams, marketing can see what happens after a campaign response, while sales can understand what a prospect has already explored. That helps replace disconnected records and partial context with a more useful account history.

For example, someone might download a guide and later visit a pricing page. If the CRM is connected to the marketing system and tracking is configured appropriately, sales may be able to see those recorded interactions and marketing may be able to see whether the lead progressed. What appears in the record depends on platform configuration, integrations, tracking, and applicable consent; a CRM does not automatically capture every behavior.
2. Agree on what makes a lead qualified
“Ready for sales” needs a shared meaning. Sales and marketing should agree on lead stages, qualification criteria, and the event that triggers a handoff. An organization might distinguish a marketing-qualified lead (MQL), which meets its agreed marketing criteria, from a sales-qualified lead (SQL), which sales has evaluated against its own agreed criteria. The exact definitions should fit the organization rather than follow a universal threshold.

- QUALITY INVOICES: Adams Order books provide a professional invoice or customer receipt; a great way to create and maintain a professional image for small businesses and service providers

Build those criteria around the customers the organization can serve, meaningful buying signals, and the information needed to make a useful sales decision. Then document who updates each stage and what happens when a lead does not meet the next-stage criteria. Salesforce recommends aligning customer definitions and qualification expectations in its sales and marketing alignment guidance.

A handoff should tell sales more than a name and an email address. Include the reason the lead is being passed over, relevant recorded interactions, useful background, and a practical next step. Agree on who owns follow-up and how that work is recorded so marketing can see whether the lead was contacted and what happened next.

Clear routing and follow-up expectations matter as much as the software workflow. Salesforce’s steps for achieving alignment recommend contextual lead handoffs and coordinated processes. A CRM can support the process with shared records, routing, and tasks, but the teams still need to decide who acts and when.
4. Return sales feedback to marketing
The relationship should not stop when marketing passes a lead to sales. Sales can report which leads progress, which objections come up, and what information or content helps move conversations forward. Marketing can use that feedback to refine targeting, qualification criteria, and content. A shared record makes the feedback easier to connect to the campaign and prospect history that preceded it.

For the loop to work, feedback needs an agreed place and a regular route back to marketing—not just informal comments that are difficult to compare or act on. The CRM can make the history visible; the teams must decide how to review it and turn it into changes.
5. Measure outcomes together
Shared measures let teams see how activity moves through the funnel and where progress slows. Possible measures include:

Choose measures that match the decisions the teams need to make, and define them consistently. For revenue attribution, agree on the attribution window, credit rules, and model, then report which model was used. Attribution is an analytical method for assigning credit; it does not by itself prove that a campaign caused a sale. Salesforce’s alignment guidance discusses shared metrics and connected processes.
What to check when choosing a CRM
Evaluate whether a system fits the way the two teams need to work, not just whether it has a feature labelled “marketing” or “sales.” ISG’s 2026 CRM Marketing buyers-guide excerpt, hosted by Salesforce, identifies data unification, attribution transparency, AI governance, and integration depth as evaluation areas. It also describes segmentation, campaign orchestration, lead management, and analytics as CRM marketing capabilities. The excerpt provides evaluation categories, not a neutral ranking or a guarantee that a particular product will fit an organization. Read the ISG Buyers Guide CRM Marketing 2026 excerpt.
- Can both teams access a consistent customer record and the activity relevant to their work?
- Do qualification, routing, and follow-up fit the existing process?
- Can marketing automation connect with sales activity without fragile manual transfers?
- Can campaign and engagement reporting be reconciled with pipeline and revenue?
- Can the organization maintain integrations, data quality, governance, and consent controls?
These questions help expose workflow and data requirements before a CRM decision. The platform can support alignment, but it cannot set shared goals, settle ownership, or make unreliable information trustworthy on its own.
