How Business Schools Can Teach People Analytics Without an In-House HR Data Lab

Business schools can teach practical people analytics without an in-house HR data lab. Start with a management decision, use a published case or carefully designed synthetic workforce data for hands-on work, and assess students on interpretation, communication, privacy, and bias—not just software operations. These approaches make analytical practice possible, but synthetic or educational data cannot establish how a real workforce will behave.

What students should learn in people analytics

People analytics applies information and analytical methods to workforce dynamics, human capital, and individual or team performance to generate insights that can inform organizational decisions. A 2018 review by Tursunbayeva and colleagues offers this working definition, while describing its account as an exploratory snapshot of the field at that time: the review.

For a course, the useful emphasis is the full path from a business question to a defensible recommendation. Students should learn to define a decision, inspect and prepare data, choose an appropriate analytical approach, interpret uncertainty and limitations, and explain what a decision-maker should—and should not—conclude. A dedicated lab may help with access or infrastructure, but it is not a prerequisite for teaching that lifecycle.

Choose a data route that fits the learning objective

There is no single data source for every exercise. Select a route according to what students need to practice, what the data actually represent, and what governance the course can support.

Teaching route Useful for Limits and checks
Instructor-designed synthetic workforce case Practicing a targeted workforce question with data shaped around a lesson, without distributing actual employee records. Check that the data encode the intended patterns and that the assignment and reference analysis match. Synthetic results do not show that the same patterns exist in a real organization. DataCanvas-EDU demonstrates a design and verification approach in a food-delivery case, not a validated HR course: DataCanvas-EDU preprint.
Public synthetic learner data Practicing data preparation, analysis, and validation using an accessible educational dataset. Learners are not employees, so the dataset must not be presented as workforce-representative. Evaluate privacy, statistical fidelity, and analytical utility for the particular exercise. SynEdu-HEDL is an example of synthetic education data: Scientific Reports article.
Narrative or published teaching case Teaching problem definition, stakeholder needs, the analytics lifecycle, and communication without collecting local employee data. A narrative case may not provide data for hands-on HR analysis; pair it with a suitable dataset if students need to perform analysis. A Moneyball case illustrates lifecycle-oriented analytics teaching: INFORMS Transactions on Education case.

Build a practical course around the decision lifecycle

1. Start with a decision, not a tool

Give students a scenario such as investigating where turnover is concentrated or assessing whether an intervention is associated with a change in an outcome. Before they open analysis software, ask them to identify the decision-maker, the outcome, the comparison they need, and plausible confounders. This keeps the exercise anchored in a real management question rather than a demonstration of a particular tool.

2. Select data that match the lesson

Use synthetic workforce data when the class needs to investigate a specific, instructor-designed scenario. If the objective is to practice analytical methods on public synthetic education data, label the population accurately and explain the transfer limit: a student dataset is not an employee dataset. A published case can supply the decision context even when no local workforce data are available.

3. Verify the exercise before teaching it

For an instructor-designed case, inspect the data to confirm that the intended patterns are present and that students can reasonably answer the assigned question. Prepare a reference analysis and a rubric aligned with the learning objectives. DataCanvas-EDU describes a sequence of planning, creation, verification through test analysis, and evaluation; its WindowDash example has 15,000 orders and nine designed patterns, but those figures describe a food-delivery teaching case, not HR data or student outcomes (DataCanvas-EDU preprint).

4. Grade interpretation and communication alongside analysis

Ask students to explain assumptions, uncertainty, limitations, and what additional evidence they would want before acting. Have them communicate a recommendation to a nontechnical audience. The INFORMS Moneyball teaching case highlights the risk of letting time spent on software overshadow problem-solving and communication (case description).

5. Make responsible use part of the assignment

Include explicit questions about data minimization, de-identification, transparency, privacy, regulation, discrimination, and whether a proposed decision should be automated or remain subject to human judgment. Monash Business School describes teaching privacy awareness through case discussion and an authentic de-identification assessment (Monash case). The Comillas People Analytics syllabus for 2025–2026 lists privacy, regulation, transparency, and algorithmic discrimination among its topics (syllabus PDF).

Evaluate synthetic data for the exercise, not by label alone

Calling a dataset synthetic does not by itself establish that it is private, representative, or suitable for a particular analysis. Assess it against the task: does it preserve the features students need to examine, support the intended methods, and avoid implying a level of realism the data cannot justify?

SynEdu-HEDL illustrates why such evaluation is dataset-specific. Its 2026 paper describes 20,000 synthetic student records with 85 features and reports a membership-inference AUC-ROC of 0.512 and 94.1% correlation-matrix similarity for that dataset’s evaluation. These are study-specific results about educational data, not general guarantees for synthetic data and not evidence about employees (Scientific Reports article).

In class, make the distinction between a designed pattern and an observed workforce finding explicit. Students can practice analytical reasoning on synthetic data, but a recommendation for a real organization would require appropriate, governed evidence about that organization and careful consideration of how a decision could affect employees.

What an in-house lab changes—and what it does not

A lab can provide access to organizational data, specialized infrastructure, or established governance processes. Without one, instructors can still teach the analytical lifecycle through cases and scoped datasets, while keeping the population and limitations visible. The available examples do not establish a universally best software platform, hardware configuration, or course design; the instructional choice should follow the learning objective and the data the class can responsibly use.
