Refresh and schema changes also need ongoing ownership; publishing the report is not the end of the workflow.
1. Inventory the sources and what their rows mean
Before connecting data, list each source, its owner, update cadence, row meaning, and known failure modes. A shipment export, route table, carrier file, and delivery-exception log may each describe different events or use different identifiers. Do not assume similarly named fields are equivalent.

- Record the source system and the person responsible for its data.
- Clarify how often the source changes and how quickly the report needs to reflect those changes.
- Write down what one row represents in each input, such as one shipment, one scan event, or one invoice line.
- Keep source identifiers and other fields needed to trace a report value back to its origin.
Power BI Desktop is available as a free download from Microsoft. Power Query is the interface for connecting to data and transforming it into a useful shape; its features include profiling, grouping, merging, and an Advanced Editor for M code. See Microsoft’s Power Query overview.

2. Profile the data before applying cleanup rules
In Power Query, inspect column quality and value distribution before changing values. Look for nulls, inconsistent labels, unexpected data types, suspicious identifiers, and values that appear outside the expected range. Profiling helps identify where to investigate; it does not determine which values are valid under your organization’s rules.

Microsoft’s intermediate Power BI training covers data inconsistencies, nulls, quality, profiling, types, shaping, combining sources, and M code: Clean, transform, and load data in Power BI.
3. Clean with named, reviewable transformations
Agree on how to handle missing values, inconsistent labels, invalid dates, duplicates, and conflicting records before encoding those decisions. Apply the rules in clear, named steps so another analyst can review what changed and why. Avoid silently filtering out records simply because they are inconvenient.
- Correct data types explicitly, especially for dates, numeric amounts, and identifiers.
- Trim spaces or standardize labels only when the intended canonical value is understood.
- Filter records only under a documented rule, and retain a way to inspect or report exclusions.
- Combine tables only after verifying that the join fields refer to the same entities and have compatible formats.
- After each significant transformation, compare row counts and inspect representative records against the source.
Power Query’s Applied Steps and M editor make transformation logic inspectable and repeatable. That repeatability is valuable for later refreshes, but a repeatable rule is not automatically a correct rule: validate it with data owners.
4. Define the model grain and relationships
State what one row represents in every fact table before building measures. For example, a table at shipment grain cannot automatically be combined with a scan-event table at event grain without considering how that changes counts and totals. Keep lookup-style dimensions separate where they clarify analysis, and ensure their keys are appropriate for relationships.
Rank #3
In a one-to-many relationship, the key on the one side must be unique. Microsoft notes that duplicate values on that side can cause data refresh to fail; see Understand model relationships in Power BI Desktop. Check key uniqueness and test filter behavior rather than relying on a relationship that merely appears in the model view.
5. Agree KPI definitions before presenting them
Possible management questions include shipment volume, on-time delivery, transit duration, transport cost, and exception volume. These are candidates, not universal logistics standards. Agree with stakeholders on the definition of each measure, including the relevant date, numerator and denominator where applicable, missing-data treatment, and thresholds.
- For an on-time rate, specify which promised or actual date determines timeliness and which records qualify for the denominator.
- For transit duration, define the start and end events and how incomplete timestamps are handled.
- For cost, clarify the included charges, currency, and whether the figure is shipment-level or line-level.
- For exceptions, define which statuses count and whether reopened or duplicate cases are included.
Do not label a measure as a KPI until its business meaning is settled. No logistics-specific KPI benchmark or standard is established by the cited Microsoft product guidance.

Make the first view answer the decisions managers actually need to make. Put agreed indicators and trends up front, then offer filters or drill paths into dates, routes, carriers, or exceptions when those fields exist and are reliable. The exact layout depends on the audience and operating workflow; a crowded dashboard is not a substitute for a clear decision path.
Best Value
Reconcile displayed totals and a sample of individual values against trusted operational records before sharing the report. If decisions depend on current data, show refresh time or status so readers can judge the report’s freshness.

Refresh behavior depends on the source and storage mode. Microsoft explains that refresh queries underlying sources, may load data into the semantic model, and updates dependent visuals. Changes to source schema can break visuals, DAX, security rules, or relationships. Review Data refresh in Power BI and test refresh using the actual source and deployment environment.
Before publishing, establish who owns credentials, gateway requirements if applicable, the refresh schedule, error monitoring, and response to schema changes. Validate that scheduled refresh succeeds and that the report still reconciles after a refresh, rather than treating a successful publish as proof that the solution is reliable.

8. Scale only after checking dataflow and folding behavior
Microsoft labels Power BI Dataflow Gen1 as legacy, with no new feature investment, and directs users to Dataflow Gen2 and the Fabric Monitoring hub for refresh tracking. Check current guidance before choosing a dataflow approach: Introduction to dataflows and self-service data prep.
Incremental refresh can depend on filtering by date and on query folding, which pushes transformations back to the source. Flat files, blobs, and APIs may not support source-side filtering, so do not assume incremental refresh will reduce processing time. Confirm folding and actual refresh behavior with the selected source and workload using Microsoft’s incremental refresh guidance.
