Four-Day Workweek vs. 32-Hour Workweek: Which Fits Your Team?

A four-day workweek is not automatically a 32-hour week. Learn how to distinguish reduced hours from compressed schedules and choose a workable pattern for coverage, collaboration and fairness.

A four-day workweek and a 32-hour workweek describe different things: one counts workdays, the other counts total weekly hours. Four eight-hour days make a 32-hour week, but “four-day week” does not automatically mean 32 hours—or fewer hours than before. To choose a schedule, decide how much time employees will work, how it will be distributed, and how your team will maintain coverage and fair treatment.

What is the difference between a four-day week and a 32-hour week?

A four-day week specifies the number of days worked. A 32-hour week specifies the total hours worked. They can overlap, but neither term determines the other.

Schedule What it describes Example
Four-day week Four working days; total hours depend on the arrangement. Four eight-hour days total 32 hours, while four longer days could preserve an existing 40-hour total.
32-hour week A weekly total of 32 hours; days can vary. Four eight-hour days or five shorter days.

This distinction matters because compressing the same weekly hours into fewer days is not the same as reducing working time. A real reduction means fewer hours overall; a compressed schedule changes when those hours are worked.

What does the pilot evidence show?

The most detailed evidence in the sources cited here concerns a UK pilot that ran from June through December 2022. In its 2024 account, UK Research and Innovation (UKRI) says 61 organizations, involving just under 3,000 workers, committed to reduce working time by 20% for six months without reducing pay. Participating organizations used different patterns: some shared a three-day weekend, some staggered days off, and some shortened working time across working days. The pilot therefore examined reduced working time implemented in multiple ways, not a controlled comparison of four workdays against 32 hours distributed differently.

UKRI describes the evaluation as quantitative survey work led by Boston College researchers combined with qualitative interviews led by Professor Brendan Burchell of the University of Cambridge and Dr David Frayne of the University of Salford. The research considered implementation, fairness, inclusion and job security. These are results reported by participating organizations, not guaranteed effects for a new employer.

  • UKRI’s 2024 summary says 90% of participants wanted to continue at the end of the trial.
  • More than two thirds reported lower burnout; 39% said they were less stressed, and 40% reported fewer sleep difficulties.
  • Sixty percent reported a greater ability to combine paid work with care responsibilities, and 62% said combining work with social life was easier.
  • UKRI reported a 65% reduction in sick days and a 57% fall in staff leaving participating organizations.
  • Among the 23 organizations able to provide revenue data, average revenue increased by 1.4%. That figure applies only to those 23 organizations, not all 61.
  • UKRI says 56 of the 61 organizations were still operating a four-day week one year after the pilot.

These measures do not establish that one schedule label is superior. The reviewed sources do not report a randomized, head-to-head test of a four-day pattern versus a 32-hour week spread over another number of days. A separate later UK pilot listed by the 4 Day Week Foundation in July 2025 involved 17 companies and nearly 1,000 workers; the Foundation says all 17 chose to continue shorter hours after that trial. It is a distinct pilot, not an extension of the 2022 study.

Which schedule should your team choose?

Start with the operating need, then specify hours and distribution. A shared day off may suit work that can pause or be covered by another team. Staggered days off can preserve service across the week but require deliberate handoffs. Five shorter days keep daily availability more consistent while lowering each person’s total hours. These are design choices, not proven winners in a universal comparison.

Choose four days when the team can coordinate around fewer working days

A four-day pattern may fit when the work can be planned around a shared or rotating day off, and when uninterrupted time away is valuable to employees. For a genuine reduction, state the weekly hours as well as the number of days—for example, four eight-hour days at 32 hours. If days are longer to keep the old weekly total, call it compressed hours so employees can see that total work time has not fallen.

Choose 32 hours across five days when daily coverage matters

Five shorter days may be easier to align with customers, patients or colleagues who need weekday access. It sets a weekly cap without requiring everyone to be absent for a full day. The trade-off is that the team still has to coordinate and transition between work and non-work time on five days.

Use staggered schedules when the service must stay open

Rotating days off can retain coverage while reducing individuals’ hours. Before adopting this model, map who is available each day, how decisions and cases transfer, and whether employees have equitable access to preferred days off. A schedule that works for office-based roles may not automatically work for frontline, shift-based, caregiving or support roles.

How to compare the options for your team

Question What to decide
Coverage When must customers or internal teams be able to reach someone? Will a closure, staggered days off or shorter daily shifts meet demand?
Hours and pay Is the change a reduction in hours, a shorter week at unchanged pay, or compressed hours? Set the weekly cap and explain how overtime is counted.
Collaboration Which meetings and handoffs require overlapping hours? Decide whether a shared day off or rotating schedules would disrupt them.
Role equity Can frontline, shift-based and support employees receive comparable time benefits? Check how schedules affect caregiving responsibilities and job security.
Work design Which meetings, interruptions, duplicate approvals or low-value tasks can be reduced? Shorter hours should not silently become the same workload at a higher intensity.
Success measures Set targets for service standards, output, wellbeing, absence, retention, overtime and customer impact before the trial begins.

How to run a useful schedule pilot

UKRI reports that the 2022 pilot included two months of preparation, workshops and mentoring before its six-month trial. Implementation examples included using technology and shortening meetings to reduce working time without compromising productivity. Those approaches came from participating organizations; they are possibilities to assess, not a formula that fits every workplace.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Set the schedule in writing. Specify days, weekly hours, pay treatment, who is included and whether the arrangement is a true reduction or compressed hours.
  2. Design coverage and handoffs. Publish availability by role and day, identify backup ownership, and agree how urgent work will be handled when someone is off.
  3. Identify work to change. Review meetings, approvals, interruptions and recurring tasks. Decide what can be shortened, removed or handled differently without lowering service quality.
  4. Define measures before launch. Track output and service alongside overtime, absence, employee wellbeing, retention and customer impact. Compare against a clear baseline.
  5. Set a review date and decision rule. Decide in advance when managers and employees will assess results, what would trigger a schedule adjustment, and who has authority to make it.

A short-week trial is not successful simply because planned hours fell. The team needs to know whether service remained dependable, work was completed, employees experienced the intended benefit, and extra hours did not erase the reduction.

What the evidence cannot settle

The UK pilot findings are encouraging, but they do not identify a universal best schedule or predict what a particular team will experience. The available summaries do not establish whether four days, five shorter days or another distribution performs best in a given sector. The revenue result is based on only 23 organizations with usable data, and reported wellbeing and retention changes should not be treated as guaranteed causal effects for a new trial.
