First identify which kind of playlist FFmpeg is using. If it is an FFconcat script, check its file entries, the concat demuxer’s default safe-path check, and whether the FFmpeg service account can read each file. If it is an HLS .m3u8 manifest, inspect the segment references and output or serving paths instead: -safe 0 does not fix HLS paths.
Identify the playlist format before changing paths
“Playlist” can mean two different things in this setup. An FFconcat script is a text file that tells FFmpeg to read media files in sequence. An HLS M3U8 manifest refers to media segments, commonly as part of HLS output or delivery. Their path rules and relevant options differ.

Inspect the command and the file it names. A file with an .m3u8 extension is a strong clue for HLS; an FFconcat list is plain text with file directives. Do not apply concat-specific options until you have confirmed that the input is an FFconcat script.

Check the script format and entries
A basic FFconcat script can look like this:

file '/srv/podcast/audio/episode-02.mp3'The ffconcat version 1.0 marker is optional when you explicitly select the demuxer with -f concat. If you rely on automatic format recognition, the marker must be exactly on the first line, with no extra spaces or byte-order mark. Each input is introduced by a file directive. FFmpeg’s concat demuxer documentation explains path quoting and escaping, including cases with spaces and quotes in filenames.

Use the real absolute locations that exist on the VPS, or safe relative paths that resolve correctly for the FFmpeg process. A list copied from a different machine may contain Windows paths, outdated mount points, or directory names that do not exist on the server.
Understand the safe-path check
The concat demuxer’s safe option defaults to 1. Under that setting, FFmpeg accepts only paths that meet its documented safety rules: they must be relative, contain no protocol specification, use the documented portable characters, and have no path component beginning with a period. Absolute paths and many directory or filename patterns therefore fail the default check.
If the list is under your control and its entries need to be absolute or otherwise fail those checks, you can disable that validation for this input with -safe 0. For example:

ffmpeg -re -f concat -safe 0 -i /srv/podcast/playlist.ffconcat -c:a copy -f mp3 OUTPUT_URLThis is an illustrative command, not a universal streaming command. Choose the output muxer, codec handling, real-time behavior, and destination for your actual setup. -safe 0 is specific to the concat demuxer; it accepts any filename, so use it only with a playlist whose contents you trust. Check readability as the service account
A file visible in your own login shell may not be readable by the account that starts FFmpeg. Check the playlist itself and every listed media file using the same Linux account and service context as the stream process. Confirm that the account can traverse the parent directories as well as read the files. If FFmpeg runs through a service manager, inspect that service’s configured user and the exact command it launches; an interactive test as another user is not equivalent.
Also verify that the command points to the intended playlist file and that the VPS has the expected media directory or mounted storage. These are diagnostic checks, not a claim about what is wrong on a particular server.

Quote and escape filenames correctly
Spaces and special characters in a filename must be represented using FFconcat’s quoting or escaping rules. Do not assume shell quoting rules apply inside the playlist: FFmpeg parses the script itself. Compare a problematic line with the examples in the FFmpeg concat documentation, especially if the name contains spaces or an apostrophe.
Use an invocation that selects the intended demuxer
For a script whose format is uncertain or whose marker is absent, select the concat demuxer explicitly. The input options belong before -i, as in the example above. Confirm that -f concat applies to the playlist input, not to the output. Keep the output portion appropriate for the actual stream destination.
Check whether concatenation itself is compatible
A path fix only gets FFmpeg to the files; it does not guarantee a clean sequence. FFmpeg’s concat demuxer requires matching streams, codecs, and time bases. Its documentation states: “All files must have the same streams (same codecs, same time base, etc.).” It also adjusts timestamps using file durations, so inaccurate or unknown durations can lead to gaps or artifacts. For a podcast, check that the audio files have compatible stream characteristics and that duration metadata is usable if transitions drift.
The concat demuxer, concat filter, and concat protocol are different tools, not interchangeable path fixes. FFmpeg’s concat FAQ says the filter is recommended when re-encoding is needed; the demuxer is useful for avoiding re-encoding where file-level concatenation is supported. Do not assume stream-copy concatenation will be seamless unless the inputs meet the demuxer’s requirements.

Do not use -safe 0 as an HLS remedy. That option belongs to the concat demuxer, not the HLS segment references. First establish where the failure occurs: while FFmpeg reads a manifest, while it writes a manifest or segment files, or when a server tries to deliver them.
- Reading a manifest: check that the M3U8 path is correct and readable in the FFmpeg process context, then inspect the segment URIs it references.
- Writing HLS output: check the configured segment filename and path. FFmpeg documents
-hls_segment_filenamefor naming segments and-strftime_mkdir 1for creating directories represented by expanded segment filename patterns. - Serving HLS: verify that the manifest’s segment references match the files’ locations as exposed by the web server or other delivery layer. A file existing on disk does not by itself establish that the manifest points to the right location or that clients can retrieve it.
The HLS muxer’s temp_file flag writes segments to temporary names and renames them when complete; FFmpeg also documents its playlist behavior and conditions. The right configuration depends on whether the issue is manifest retrieval, segment lookup, filesystem access, or web-server delivery. Consult the FFmpeg HLS muxer documentation and match its options to the direction of the failing operation.

Troubleshoot the error in the process that actually streams
- Identify the input type. Inspect the named playlist and the command. Decide whether FFmpeg reads an FFconcat list or an HLS manifest, or writes HLS output.
- Capture the exact command and error. Preserve the full FFmpeg error text and note which input or segment it names. Redact stream keys, credentials, and private endpoints before sharing logs.
- Check the exact file paths. Confirm the playlist path and each referenced media or segment path exist on the VPS in the expected directory layout.
- Check access as the FFmpeg user. Verify directory traversal and file-read permissions in the same service context. Correct access or service configuration rather than relying on a different account’s successful shell test.
- For FFconcat, inspect safe-path and syntax issues. Check whether default safe validation rejects an absolute or otherwise unsafe entry; then verify FFconcat quoting. Use
-safe 0only when appropriate for a trusted list. - For HLS, trace the manifest-to-segment path. Check each segment URI, the segment output path, any date-expanded directory pattern, and the delivery path separately.
- If files open but playback is wrong, check compatibility. Compare streams, codecs, time bases, and duration metadata across podcast files.
A definitive command-specific diagnosis needs the playlist format and contents with secrets removed, exact FFmpeg command, full error, playlist and media locations, process account, and whether FFmpeg is reading files, writing HLS segments, or publishing elsewhere. Without those details, the checks above narrow the cause without assuming a particular broken path.
