To maximize return on investment from first-party data, connect each data point to a useful customer experience and a measurable business outcome. Define the outcome, collect only relevant information with appropriate permission, keep it reliable, activate it in a focused use case, and test whether that use produced incremental value after costs.
Start with the business result, not the database
First-party data is information a business collects directly through its interactions with customers. Its value does not come from volume alone: it must be relevant, accurate, permitted for the intended use, and connected to a decision or experience.

Choose one outcome before changing collection or campaigns. Depending on the business, that could be incremental revenue, contribution margin, qualified leads, repeat purchases, retention, or reduced service costs. Set a baseline for that outcome, campaign spending, and the operating costs involved. Confirm that you can connect the activity to the business result; if you cannot, decide what measurement needs to be in place before scaling.

Use an explicit ROI definition
A practical formula is ROI = (incremental value attributable to the strategy − total strategy cost) ÷ total strategy cost. Define “incremental value” in business terms, such as added contribution margin rather than gross sales, and include the costs that matter: media, incentives, data and analytics work, implementation, and ongoing operations. State the measurement period and whether the result is a percentage or a ratio. This is a working definition, not a universal accounting standard; consistency with the organization’s finance rules matters.

Map existing data to a decision
Start with data already generated through purchases, customer relationship management (CRM), loyalty programs, service interactions, and website activity. For each field or data source, record what it describes, where it came from, how current and complete it is, why it is needed, how long it is retained, and which uses are permitted.
Then connect each useful field to a decision. Purchase history might help identify customers who could benefit from a replenishment reminder; service records might help suppress an irrelevant sales message during an unresolved issue. If a field has no defined purpose, do not collect it merely because it might be useful someday.
For US mobile apps, Federal Trade Commission guidance advises limiting collection to what is needed, protecting retained data, and disposing of data that is no longer needed. These are US-specific recommendations, not a complete statement of requirements in every jurisdiction.
Make the value exchange clear
Customers are more likely to understand a request when the benefit is concrete and relevant. Possible exchanges include early access, useful recommendations, back-in-stock notifications, or loyalty benefits. Explain what information is being requested, how it will be used, and how a person can manage their choices. Avoid presenting a benefit as conditional on data use that is not necessary to provide it.
Survey findings can indicate that some consumers see value in sharing information, but they do not predict opt-in rates for a particular offer. An IAB release in January 2025 reported that 80% of surveyed US consumers preferred free internet access supported by advertising and more than 70% said they were willing to share data to enable it. The same release reported that 60% found privacy management complex, confusing, and inconvenient. Treat those as survey results with a US scope, not as a forecast for your audience; clear explanations and usable preference controls still matter.
Build quality and permission into the workflow
Data quality is an operating responsibility, not a one-time cleanup. Set rules for duplicate records, inconsistent identifiers, stale contact details, and conflicting preferences. Keep the source and permission context attached to the data so teams can assess whether a proposed use is appropriate. Define who may use each audience, how exclusions work, and how records are updated or removed across connected systems.

“First-party” does not mean unrestricted or automatically expected by the customer. Review applicable requirements for consent, direct marketing, access, deletion, security, and retention in each market where you operate. The US FTC recommends transparent practices, limited collection, protecting retained data, and seeking express agreement for collection or sharing that is not apparent to consumers. UK Information Commissioner’s Office guidance says valid direct-marketing consent must be freely given, specific, informed, and unambiguous, and that people must be able to withdraw it. Those are jurisdiction-specific sources; neither should be treated as a universal legal checklist.

A business with fragmented customer records and several activation destinations may benefit from a customer data platform or other way to unify profiles and coordinate audiences. A smaller operation may be able to begin with its existing CRM, analytics, and marketing systems. Salesforce describes capabilities such as unified profiles, segment activation, and coordination between paid and owned channels; those product descriptions show possible functions, not proof that purchasing a particular platform increases ROI.
Before adding a system, assess whether it can use the data sources you actually have, preserve permission and suppression rules, connect to the channels you use, and support the measurement plan. Include implementation and ongoing operating effort in the cost model.

Activate one customer-relevant use case at a time
Choose a segment, a relevant message or experience, and a business outcome that can be measured. Examples include sending a replenishment reminder to eligible past purchasers, notifying opted-in customers when an item returns to stock, or excluding recent buyers from an acquisition campaign where that exclusion makes sense. Coordinate advertising with email and service communications so customers are not treated as unrelated records in separate channels.
Run one use case at a time where practical. This makes it easier to identify what changed and whether the intended mechanism worked. Set appropriate eligibility and suppression rules before activation, and avoid using data simply because a channel makes it available.

Different measurement methods answer different questions. Google’s March 2025 measurement guidance recommends combining first-party data with marketing mix modeling (MMM), incrementality experiments, and data-driven attribution rather than relying on a single view as ground truth.
Best Value
| Method | What it helps answer | Important limitation |
|---|---|---|
| Attribution | Which observed interactions receive credit under a chosen model? | The result depends on the model and on which interactions can be observed; credited conversions are not, by themselves, proof of causal lift. |
| Incrementality experiment | Did the intervention cause additional outcomes compared with a suitable comparison group? | Design a fair comparison and choose a sample and measurement period appropriate to the business; results apply to the tested conditions. |
| Marketing mix modeling (MMM) | How do channels relate to aggregate business outcomes over time? | It uses broader patterns and complements, rather than simply replacing, user-level analysis. |
| Business outcome reporting | Did revenue, margin, retention, or another defined goal change after relevant costs? | Connect results to the selected outcome and cost definition; a dashboard total alone does not establish causation. |
Use the method that matches the decision. Experiments can estimate whether a particular activation caused lift; attribution can help allocate credit among observed interactions; MMM can provide a broader view of channel contribution. Reconcile these views rather than assuming they will produce identical answers.
Privacy-aware measurement tools do not replace permission or governance. Google documents consent-aware tag behavior and enhanced conversions that use SHA-256 hashing. Google also reports average modeled recovery of more than half of ad-click-to-conversion journeys lost through consent mode, with results varying by consent rates and setup. That is a Google-reported modeling result, not an independent benchmark or a guaranteed recovery rate for an individual business.
Interpret published ROI claims cautiously
Published numbers describe specific studies, surveys, or cases; they are not a forecast for an organization with a different audience, channel mix, market, and baseline.

In that survey, 55% expected ROI measurement to become harder and 55% expected more difficulty attributing campaign or channel performance. These are respondents’ expectations, not measured changes in performance.
- Think with Google reported a 2025 survey association in which marketers who perceived first-party customer data as enabling AI reported a 30% performance lift compared with those who did not. The report describes an online survey of senior marketing and C-level leaders; it does not establish that adopting a particular data strategy causes a 30% lift.
- Google’s Kia case page reports a fourfold conversion rate associated with Kia’s first-party data strategy, value exchange, and privacy-preserving advertising technology. This is a vendor-presented case, not an independent validation or a prediction for other businesses.
- Google cites BCG’s May 2020 claim of twice the incremental revenue per placement, communication, or outreach, and relays BCG’s January 2022 finding that 90% of consumers would share personal information for the right incentive. These are BCG findings presented through Google; the latter is not a guaranteed response rate for a particular offer.
The populations, dates, methods, and outcomes differ, so these figures should not be combined into a single ROI benchmark. Use your own baseline and measurement design to evaluate the return that matters to your business.
