If FFmpeg reports Invalid data found when processing input while opening a gaming VOD playlist, the message alone does not identify the cause. Find the exact input that failed—main playlist, variant playlist, or media segment—then check its contents and response. For an HLS .m3u8 that FFmpeg does not recognize automatically, test the HLS demuxer explicitly; if a referenced segment fails, investigate that URL rather than treating the whole playlist as malformed.
What the error means—and what it does not
FFmpeg’s Invalid data found when processing input is an INVALIDDATA error, not a diagnosis of one particular fault. It can arise when the input is incomplete, malformed, corrupted, unsupported, or not media data at all. A URL that returns an HTML login, denial, or error page instead of a playlist or segment can produce a different failure from a playlist syntax problem. Do not assume “gaming VOD stream” points to a specific platform or service outage. The same error can occur with different input types. The useful first question is: which resource did FFmpeg fail to read?

- Save the full command and uncut console output. Keep the lines immediately before the error; they may identify a variant playlist or segment URL that is not visible in the top-level command.
- Run ffprobe on the same input.
ffprobe -v warning -show_format -show_streams "playlist.m3u8"Use the exact local path or remote URL from the failing command. This is a diagnostic check, not a repair.
- Inspect the playlist text. For a local file, open it as text and check that it contains playlist directives and references to the expected child resources, rather than an HTML response or an empty/truncated file.
- Check the referenced resources. If the main playlist is accepted but a child fails, identify that exact URL and inspect whether it is reachable from the same machine and environment, what response it returns, and whether it still exists.
FFmpeg’s HLS demuxer presents streams from variant playlists as AVStreams; a failure may therefore appear after the main playlist has been read. The FFmpeg Formats Documentation describes the HLS demuxer and its options.

Match the fix to the failure stage
FFmpeg does not recognize the HLS playlist automatically
If the input is genuinely an HLS .m3u8 and automatic format detection appears to be the problem, test explicit demuxer selection:
ffmpeg -f hls -i "playlist.m3u8" -c copy "output.mp4"For a remote playlist, substitute its actual URL. This is a targeted test, not a universal fix: it will not make an inaccessible URL, invalid playlist, or non-media response valid. A community example suggested -f hls in one case involving an M3U8 list; its discussion also noted that negative #EXTINF durations were invalid in that context. Do not treat that case as a complete statement of HLS playlist requirements. See the documented M3U8 error example.

The playlist opens, but a nested URL or protocol is blocked
Use -protocol_whitelist only when the log indicates a nested-protocol restriction. It accepts a comma-separated allowlist; the right entries depend on the playlist’s references and the installed FFmpeg build. For example, a local file playlist that references HTTPS segments may need the relevant local and network schemes, including nested transport schemes required by that build. Check available protocols with ffmpeg -protocols and consult the FFmpeg Protocols Documentation. Add only the schemes you need rather than reflexively allowing ALL.
A referenced segment is rejected because of its extension
Investigate HLS allowed_extensions and extension_picky only if the log points to extension rejection. The current FFmpeg formats documentation explains that extension-picky mode blocks disallowed extensions from probing and requires matching extensions except for MPEG-TS. Prefer correctly configured whitelists to relying on file extensions. Broadening an extension allowance cannot restore a removed segment or turn an error page into media.

A segment URL returns the wrong content or cannot be reached
Check the failing resource’s status and response body, whether access requires authentication, whether a temporary URL has expired, and whether the resource still exists. If it returns an HTML login, denial, or error page, resolve access or obtain a valid media URL. If it returns damaged or incomplete bytes, the playlist cannot compensate for that. Without the actual URL, response, and log, it is not possible to determine whether access controls, expiry, corruption, or another issue is responsible.
Why concat: is not the fix for M3U8 playlists
Do not combine HLS playlist URLs with the concat protocol, such as concat:a.m3u8|b.m3u8. That protocol concatenates the contents of the resources; it does not treat the inputs as separate HLS playlists. If the playlist text contains relative segment paths, those paths can then resolve against the wrong combined base URL and cause the first segment to fail. Use the HLS demuxer for HLS inputs. Likewise, -c copy is not a parsing repair. It can avoid re-encoding after FFmpeg has successfully read packets; it cannot make an unreadable playlist or segment parse.
