Keep the uploaded original, its durable identity and its thumbnail derivatives separate. Use upload-time processing when a predictable set of image sizes should be ready before a shopper requests them; use on-demand processing when requested sizes are varied or many possible renditions may never be used. In either case, attach a stable application-level asset ID—and a revision when an image changes—to the product, not a temporary upload URL.
What the intake pipeline should keep separate
Think of an image as three related but distinct things: the logical asset your application tracks, the original binary stored for that asset, and renditions produced from it. A product should refer to the logical asset or a specific revision. The application can resolve that reference to a delivery URL when it needs to display the image.

- Logical asset: a durable opaque ID, ownership, status and revision.
- Original: the accepted source file and its storage key or version.
- Rendition: an output associated with a source revision and transformation parameters, such as a thumbnail width and format.
This separation is an architectural recommendation, not a guarantee built into every storage or commerce platform. Adobe Commerce illustrates the distinction: its documented upload flow returns a hashed key for use as an entity attribute, rather than a URL or full S3 path. AWS’s image-processing example describes potential storage savings from generating variants on the fly. That is a possible benefit, not a universal savings or speed guarantee. The available evidence does not establish a general cost or latency winner.

Make the choice against your own image mix, traffic and cache behavior. Consider first-request readiness, how often each variant is reused, derivative storage and compute, cache invalidation, and the operational burden of queues or a dynamic transformation service. A fixed set used by most products tends to favor eager generation; a large, unpredictable variant space tends to favor on-demand generation.
Use a staged upload and finalization flow
Where your platform supports direct-to-storage uploads, a staged flow keeps large media transfers out of the commerce application while giving the application a point to validate the upload and assign durable identity. Adobe Commerce documents a product-specific version of this pattern; it is an example, not a guarantee that every Adobe deployment or commerce platform offers the same feature.

- Authorize: the application creates a temporary upload target for the specific upload and returns a short-lived capability, such as a presigned URL.
- Upload: the client sends the original directly to storage using that capability.
- Verify and validate: the application confirms completion and checks the actual content against its file and publication policies.
- Finalize: promote or copy the accepted original to durable storage, then create an asset record with a stable ID and revision.
- Attach and process: store the asset reference on the product. Generate the expected renditions now or enqueue them; with on-demand generation, let the delivery layer create and cache a missing rendition.
Adobe’s REST documentation describes initiation, direct upload to a temporary S3 location, and finish-upload; its GraphQL documentation describes the same broad lifecycle and moving the temporary object to permanent storage. In the REST flow, the returned hashed key is used as the entity attribute after finish-upload succeeds, not a URL or full S3 path.

A presigned URL grants time-limited access to an object; it is not a durable image address or identity. AWS notes that a presigned URL can be used more than once until expiry and that a PUT to an existing key replaces the object. The URL’s capability is also bounded by the signer’s permissions. Because an object key can be overwritten, define what replacing an image means in your application. Either make it a new revision of the same logical asset or create a new asset. In both cases, ensure the product and generated renditions point to the intended revision rather than silently mixing old and new content.
If you use S3 keys as part of the durable reference, use immutable keys per accepted revision or deliberately enable bucket versioning and record the version identifier. AWS explains that an overwrite in a versioned bucket creates another version while preserving the older one in its versioning documentation. For cache keys, a practical design is to include the source revision or content digest together with transformation parameters; this is an architectural recommendation, not a scheme prescribed by those AWS sources.

Protect the upload capability and validate the source
- Set the capability’s lifetime to suit the expected transfer, and restrict its key and method.
- Avoid logging or exposing the complete presigned URL: anyone who obtains it may be able to use its granted capability before it expires.
- Validate uploaded content server-side before making it public; do not rely solely on a client-provided filename or content type.
- For upload integrity, AWS documents checksum support for SigV4 presigned uploads in its presigned URL guidance.
Make processing and replacement recoverable
Upload acceptance and thumbnail readiness are separate events when processing runs asynchronously. Track processing status and define retry behavior so the product can be handled sensibly while renditions are pending or a job fails. Tie each output to its source revision and transformation settings; when the source changes, retire or regenerate affected outputs rather than serving stale thumbnails.

If storage events trigger thumbnail workers, prevent the worker’s own outputs from triggering another round of processing. AWS warns that writing processed images into a bucket that also invokes the processor can create an execution loop; filter events or use separate source and destination prefixes or buckets. Its S3-triggered Lambda guidance describes this issue.

Make event handlers safe to retry: repeated handling should not leave conflicting rendition records. This is an engineering safeguard, not a claim that notifications are delivered exactly once or in a particular order.
Measure the workload before committing
There is no workload benchmark here that proves either strategy is universally faster or cheaper. Compare the alternatives using your expected image dimensions, likely variant reuse, storefront traffic, cache behavior, derivative storage and the effort required to operate the processing path. The right choice is the one that meets your readiness needs without paying unnecessary storage, compute or operational costs for your actual demand.
