To keep stock useful and prevent overselling, give one service authority over stock-changing decisions, make reservations explicit, and treat every downstream view as a potentially stale projection. At checkout, validate with the authority or reserve stock there; do not rely on a product-page quantity as the final promise.
Start with one authoritative stock owner
Choose one service to accept and record the commands that change inventory: receiving, sale, reservation, release, shipment, return, transfer, and adjustment. Other services can keep local, read-optimized views, but they should not independently decrement the same stock as though each were authoritative. This boundary is an architectural recommendation; the specific owner depends on your system and business workflows.

An event-driven design can propagate changes to product pages, search, fulfillment, and analytics, but those views may lag. Microsoft describes event-derived projections as eventually consistent in its event-sourcing pattern. A short delay in a display projection does not necessarily mean the inventory authority is wrong. It does mean a high-stakes stock promise should be checked against the authority, or made by creating a reservation there.

A single field called “stock” often hides distinctions that matter to checkout and operations. Decide which quantities your system needs to expose, such as the recorded on-hand amount, quantities committed to orders, temporary holds, and the amount eligible to promise. Define the calculation and update owner for each. Do not let independently maintained systems infer their own meanings for the same number.

Choose when an order or cart holds stock
Reservation timing is a business decision as much as a data-model choice. Holding stock earlier reduces the chance that a customer loses an item during checkout, but can make stock unavailable while a cart is abandoned. Holding it later avoids some temporary holds, but the final order attempt may find the item has already been committed elsewhere.

These reservation modes are documented in the commercetools OMS integration guide. They are options, not a universal ranking: choose based on how much temporary availability loss is acceptable, when the business considers stock committed, and how checkout handles competition for the last unit.

Give every hold a terminal outcome
Represent a reservation as a lifecycle, not as a subtraction that is difficult to unwind. A hold should reach a defined outcome: commit it when the order proceeds, release it when the order is cancelled or abandoned, or expire it under an explicit policy. Keep the transition identifiable so a delayed release or duplicate command cannot silently create extra availability.

A Redis tutorial illustrates reservation transitions and an audit stream, along with lazy expiration: expired stock is restored when a later read discovers the expired hold, not necessarily at the expiry instant. Make stock updates safe to retry
Distributed consumers should assume an event may be delivered more than once. Microsoft’s event-sourcing guidance says, “Event handlers must be idempotent so processing a duplicate event doesn’t change the outcome.” In practice, retain event identity or sequence information and make a handler recognize work it has already applied.
Be especially careful with quantity deltas. If the same “decrease by one” event is applied twice, stock can be decremented twice unless the consumer detects the duplicate. Where the source can send an absolute quantity, repeating the same value has different behavior: commercetools describes absolute updates as safer under at-least-once delivery than deltas. Choose the event shape that fits the source of truth and still retain enough identity to investigate duplicate or out-of-order processing.

Document the actual delivery guarantee
Idempotent handlers and deduplication reduce duplicate effects, but they do not by themselves establish exactly-once behavior across multiple services. Document where a change is committed, how its event is published, what delivery guarantees apply, and how a consumer resumes after failure. Ensure a retry cannot create a second reservation, release, or adjustment merely because the original response was lost.
Repair projections and missed updates
Incremental events keep downstream views timely, but a missed event can leave a projection wrong indefinitely if nothing checks it. commercetools recommends pairing incremental inventory updates with periodic full snapshots. Compare a fresh snapshot with the downstream view, identify discrepancies, and repair the projection through a defined process.

Keep an auditable record of stock movements and corrections. A physical count correction should be distinguishable from a sale, receipt, return, or transfer; avoid silently rewriting history to make a current number match. Reconciliation frequency, discrepancy thresholds, and escalation paths should reflect stock value, movement rate, and the capacity of the teams investigating mismatches. The cited sources do not establish universal values for those operating choices.
Use physical observations as a separate signal
System events describe what software recorded; counts and scans can reveal what is physically present. AWS documents an RFID-based pattern in which item signals are read by RFID readers, passed through an ingestion hub and event-driven processing, then used to update global inventory and reconcile store inventory. Its guidance also describes scanning and deduplication before reconciliation: RFID Store Inventory on AWS.
RFID can provide near-real-time observations in a suitable environment, but it depends on tagged items, reader coverage, and integration with the inventory workflow. The AWS reference is an architecture option, not evidence that RFID is always preferable to barcode scanning or that it guarantees accurate counts. Compare capture approaches against item-level visibility, the operating environment, coverage, integration effort, and operating cost.
Put the design into an end-to-end flow
- Receive a stock-changing command. Validate its business context and route it to the one inventory authority allowed to change the authoritative quantity.
- Check or create a reservation. Apply the selected policy—tracking only, reserving on order, or reserving on cart—and record a distinct hold when required.
- Record the movement and publish its change. Preserve a unique identity or sequence for the event so consumers can detect retries and investigate ordering.
- Update read projections idempotently. Keep product, search, and operational views optimized for their readers, and do not treat them as the final checkout authority.
- Resolve the hold. Commit, release, or expire it according to the order outcome and the documented lifecycle.
- Reconcile on a planned operating cadence. Compare snapshots and physical observations with recorded quantities, investigate variances, and record corrections as auditable movements.
The result is not a guarantee that every screen shows the same number at every instant. It is a design in which the system knows which number can make a promise, downstream views can recover from lag or missed messages, and operators can explain and correct discrepancies.
