Clean Checkout, Broken Demo? How to Find What the Commit Is Missing

A clean checkout can expose setup the original machine supplied invisibly. Reproduce the exact commit and use the first error to pinpoint what the repository or instructions are missing.

A demo can fail on a clean checkout even when the submitted commit is correct because the successful run relied on something outside the committed source: installed dependencies, generated assets, a particular runtime, environment variables, or an external service. Reproduce the exact commit in a new directory, follow the repository’s setup instructions, and use the first error to narrow down the cause. The error—not the fact that the code worked on one machine—should guide the fix.

What a clean checkout actually tests

A fresh checkout tests the committed repository together with the setup instructions needed to run it. An existing working directory may already contain packages, build output, configuration, or other local state that the commit does not include. GitHub’s setup guidance points developers to the project README and its dependency manifest, such as GitHub’s guide to setting up a project.

A failure is not proof that the commit is wrong, nor does a successful local run prove that the repository is self-explanatory. The useful question is: what did the original machine have that the clean checkout did not?

Use the first error to identify the missing piece

Dependencies are missing or inconsistent

If startup reports an error such as Cannot find module, check the project’s documented dependency-install step and manifest. GitHub’s troubleshooting guidance recommends npm install for that specific local-server error; if it persists, it suggests removing node_modules and reinstalling. These are remedies for the described Node.js scenario, not universal commands for every project. Follow the repository’s own instructions for its language and package manager. See GitHub’s troubleshooting guidance.

Generated assets have not been built

Some projects create files during a build rather than storing them in the repository. A missing asset can therefore be a different problem from a missing package. GitHub documents npm run build as a remedy for one specific case: a local rendering test that fails on static assets while passing in CI. Use that command only if it matches the project’s scripts and failure; inspect the README and package scripts instead of assuming every app needs it.

The runtime or environment differs

A repository may expect a particular operating system, language runtime, or dependency-manager version. A setup that works with one version may fail with another, so note the versions used in the original run and in the clean rehearsal. Also check whether startup depends on environment variables, system libraries, databases, service accounts, or other external services. Document required variable names and safe example values, but never publish secret values.

Rehearse the submitted commit from scratch

  1. Clone the repository into a new directory and check out the exact submitted commit. Record its commit identifier so the test clearly corresponds to the submission.

  2. Read the README and identify the expected runtime, dependency manager, manifest, lockfile, and startup command. Follow the project’s documented workflow rather than substituting commands from another ecosystem.

  3. Install dependencies using the documented command. If installation fails, save the complete error before changing versions or files; changing the setup first can hide the original failure.

  4. Check whether the project requires a build step to create generated assets or other files. Run it only when the project’s instructions or the observed error support that step.

  5. Check for configuration and services that were present on the developer’s machine but are absent from the rehearsal. List required environment-variable names and any external dependencies without exposing credentials.

  6. Record the command you ran, the expected result, the actual result, and the first step that failed. After making a repair, repeat the process from another clean copy to verify that the documented setup works without leftover local state.

Make the fix reproducible, not just the demo

A repair is useful only if someone else can apply it to the submitted checkout. If installing packages, building assets, selecting a runtime, or configuring a service resolves the problem, update the setup instructions to include that requirement. Preserve the original failure and distinguish the initial setup from the repaired one; otherwise, a demo that now runs may still be impossible to reproduce from the commit alone.

For projects with multiple legitimate setup paths, judge them by whether they start from the committed checkout, specify the runtime and dependencies, explain external configuration safely, and let another person follow the steps to the stated result. Isolated environments and locked configuration can help record dependency state; for example, Hatch documents isolated project environments and a configuration that can generate a lockfile. Those are options, not requirements for every repository.
