Build an AI-Ready Security Operation: A Practical Readiness Plan

Build AI-ready security operations by mapping AI use, limiting agent access, preserving investigation evidence, and rehearsing incident response.

To prepare security operations for AI-powered attacks, extend familiar security fundamentals across AI applications, services, and agents: inventory what is in use, limit identities and permissions, protect data, monitor AI activity, preserve investigation evidence, and rehearse response. AI does not replace the need for sound identity, device, data-protection, and threat-detection controls—and no single product makes an organization ready.

What does AI-ready security operations mean?

It means your team can identify where AI is used, understand what an AI system or agent can access and do, recognize suspicious activity, and investigate and contain an incident without unnecessarily disrupting the business. The goal is not to predict every possible AI attack. It is to make the systems and workflows that support AI visible, constrained, and recoverable.

Apply baseline security across the whole digital estate, including SaaS, cloud, and custom applications. Microsoft’s AI preparation guidance organizes that work around identity and device access, data protection, and threat detection and response. Its guidance page indicates an update on July 4, 2025.

How should you establish the baseline?

Start by mapping AI use rather than assuming it is limited to tools formally approved by IT. The inventory should help responders answer what is involved in an incident and who can act on it.

  • BUILT TO LAST: Made from tough, waterproof, and crush-resistant materials. Manufactured in Sweden and programmed in the USA with the highest security standards.
  • Applications and services: Record known AI applications, hosted services, and custom integrations.
  • Agents and tools: Identify agents, connected tools, and the actions those tools can perform.
  • Data flows: Note what information is provided to AI systems, retrieved for them, or passed to downstream applications.
  • Identities and access: Map the user, service, or agent identities involved and the systems and data each can reach.
  • Security signals: Identify the threat-detection signals relevant to these systems and how they reach the incident workflow.

Use the inventory to prioritize sensitive-data discovery, classification, and protection. Apply identity and device-access policies across the relevant services, then connect useful threat signals to an operational process with an owner. An alert that is not routed into a defined investigation workflow may provide little help during an incident.

How do you limit AI agents and connected tools?

Give an agent only the authority its task requires. Avoid broad or unrestricted access, particularly to sensitive information and critical systems. Pair access controls with oversight and layered defenses; an agent identity alone does not control every way a system can be influenced or cause effects.

  1. Define the task and boundaries. Specify what the agent is intended to do, which information it needs, and which actions are outside its role.
  2. Limit identity and tool permissions. Grant only the access required for that task, and account for the permissions of connected tools as well as the agent itself.
  3. Treat inputs as untrusted. Prompts, retrieved documents, and memory can affect behavior. Do not assume that content is safe simply because it enters through an expected workflow.
  4. Constrain execution. Isolate runtime activity where appropriate and limit the actions available to tools. Validate outputs before downstream systems act on them.
  5. Assess likely attack paths. Use threat modeling and regular assessments to look for ways an attacker could misuse access, influence an agent, or reach a more sensitive system.

These control themes appear in Microsoft’s enterprise AI defense catalog and in joint agentic AI guidance announced by CISA and partner agencies on May 1, 2026. That guidance identifies risks including privilege escalation, emergent behaviors, and accountability gaps, and recommends constrained autonomy and access, identity management, oversight, layered defenses, continuous monitoring, threat modeling, and regular assessments.

What AI activity should security teams monitor and retain?

Decide what an investigator would need to reconstruct an incident, then determine which relevant events and context can be monitored and retained. Microsoft’s defense catalog calls out monitoring and forensics across the stack, including evidence about prompts, context, tool calls, and outputs.

  • Connect AI-related signals with relevant identity, application, cloud, and endpoint events so an investigation can follow activity across the systems involved.
  • Preserve usable context for relevant prompts, retrieved or supplied context, tool calls, and outputs where appropriate.
  • Make sure events can be associated with the relevant application, agent, identity, and action; isolated records may be difficult to interpret.
  • Route detection signals into security operations workflows so an alert has an owner and can become an investigation.

Choose collection and retention practices according to the organization’s investigation needs and applicable requirements. The cited guidance identifies evidence categories but does not establish a universal retention period or a single logging configuration for every organization.

How should you prepare incident response and recovery?

Use an incident-response plan that assigns ownership, sets priorities, and coordinates the people needed to investigate and recover. NIST Special Publication 800-61 Rev. 3, published April 3, 2025, incorporates incident-response recommendations throughout cybersecurity risk management to help organizations prepare, reduce the number and impact of incidents, and improve detection, response, and recovery.

Exercise realistic scenarios

Test the plan against serious scenarios involving AI systems, agents, connected tools, sensitive data, and downstream applications. Exercises should test whether responders can establish scope, identify relevant evidence, reach decision-makers, and coordinate actions—not merely whether a detection alert appears.

Preserve evidence while containing harm

During a live incident, establish the likely scope and objective, preserve evidence, and weigh containment and cleanup choices against attacker persistence and the risk of tipping off the adversary. Microsoft’s incident-response guidance emphasizes coordinating threat hunting, intelligence, incident management, and business stakeholders as appropriate. Avoid response actions that destroy useful evidence or unnecessarily disable business-critical functions.

How should you evaluate security tools and services?

Compare capabilities against your existing environment and the work your team must perform. The following questions are evaluation criteria, not a vendor ranking.

  • Does the approach cover identity and least privilege for users, agents, and connected tools?
  • Can it provide visibility into relevant AI activity and retain evidence that supports investigation?
  • Does it fit existing cloud, endpoint, identity, and incident workflows?
  • Can it help contain runtime activity or restrict what an agent and its tools can do?
  • Is the implementation and ongoing operation realistic for your team’s capacity?
  • Does it support incident exercises, clear response ownership, and recovery processes?

Consider implementation effort alongside technical capability. A control that cannot be operated consistently or whose alerts have no clear owner may not improve response readiness.

What should organizations expect from current AI security guidance?

Guidance is evolving, and existing frameworks do not cover every AI attack surface comprehensively. NIST describes AI security and resilience as an active research area and identifies gaps involving evasion, model extraction, membership inference, availability, and the complexity of AI systems. NIST also notes that AI can strengthen both defenders and attackers.

Use established security and incident-response practices as the operating foundation, then assess AI-specific risks in the systems you actually use. Treat controls as something to revisit as AI capabilities, integrations, and threat understanding change—not as a one-time certification of readiness.
