Build a Custom Dashboard or Buy BI Software? How to Choose

For internal reporting, test off-the-shelf BI first. Build or embed when product experience, essential workflows, or governance requirements make a standard tool unsuitable—and compare full multi-year ownership costs.

For internal reporting, start by testing an off-the-shelf BI platform against the reports, data sources, access rules, and governance you actually need. Build custom when analytics must work as part of your customer-facing product, available tools cannot support essential calculations or workflows, or security and data-location requirements rule them out. Compare the options over several years, including support and engineering time—not just the first dashboard’s cost.

First decide who the dashboard is for

Internal reporting and customer-facing analytics are different jobs. Traditional business intelligence (BI) collects, transforms, models, analyzes, and secures data from one or more sources. Embedded BI puts analytical content inside an application that users already use. Microsoft distinguishes these patterns in its Power BI implementation planning guidance.

For employees who need recurring operational reports or team metrics, a BI service may already provide the connections, reporting features, and self-service tools required. For customers who need analytics inside your product, the experience may need to match your application’s navigation, branding, permissions, and workflows. That can make embedding or custom development more relevant.

When off-the-shelf BI is a good starting point

Buying is worth evaluating first when the audience is internal and the reporting needs are reasonably standard. A platform is a plausible fit if it can connect to the required data, support the metrics and interactions users need, and meet your organization’s access and governance rules. Existing integrations and self-service features may reduce the custom functionality your team has to build and maintain.

Check licensing for the people who will view and interact with reports, not only the people who create them. A tool that looks suitable in a proof of concept can have different costs or access requirements once it reaches the intended audience. Validate current terms directly with the vendor.

When custom development may be justified

Building merits consideration when analytics are a core part of a customer-facing product, when necessary calculations or workflows cannot reasonably be implemented in available software, or when an external service fails strict security or data-location requirements. Custom development can give you control over the interface and product experience, but it also makes your organization responsible for keeping that experience working.

  • Product fit: The analysis needs to feel native to an application, rather than like a separate reporting destination.
  • Unmet requirements: Essential calculations, interactions, or workflows are not supported by the available tools in a practical way.
  • Governance constraints: No suitable service meets the organization’s security, access, regional data-residency, or compliance requirements.
  • Long-term ownership: The team has capacity to maintain integrations, validate data, respond to requests, and evolve the dashboard.

These are reasons to assess a custom approach, not proof that building is automatically better. The team still needs to compare the cost, delivery time, and ongoing responsibility with the alternatives.

Compare the options against your real requirements

Decision area Questions to answer
Audience and workflow Will employees or external customers use the dashboard? Do they need fixed reports, self-service exploration, or analysis within an existing app?
Functionality and customization Can the option handle the required metrics, calculations, filters, interactions, branding, and integrations?
Data governance How will authentication, user and customer access, security, regional data residency, and compliance be handled?
Total cost and timing What are the initial work, licenses or capacity charges, integration effort, maintenance, future changes, delivery time, and opportunity cost of engineering?
Ownership Who will repair connectors, validate data, add metrics, handle requests, and maintain the system?

Calculate multi-year cost, not just build cost

Include the costs that tend to arrive after a first version is delivered. A useful model covers:

  • Initial engineering, configuration, and setup.
  • Licenses or capacity charges for creators and viewers.
  • Data integration, transformation, and modeling.
  • Security, identity, and access-control work.
  • Ongoing support, connector failures, and API changes.
  • New reports, metric requests, and other changes.
  • The opportunity cost of engineering time that could go to other product or business work.

Zoho Analytics estimates that an internal dashboard using three to five data sources may require $15,000–$60,000 in developer time for an initial build. The same vendor estimates annual maintenance at 20–30% of build cost and gives a three-year estimate of $80,000–$100,000 for a hypothetical $40,000 build. These are Zoho’s estimates, published in an article last updated June 5, 2026—not independently established industry averages or a forecast for your organization. Use them as prompts for a local cost model, not as a quote. See Zoho Analytics’ dashboard cost discussion.

Zoho also models small developer change requests at $300–$600 each using an assumed hourly rate of $150, and a hypothetical $15,000–$30,000 annual total for recurring change work. Those figures are scenario calculations from the same vendor article. Your own costs will depend on the work involved, your team, and the support model you choose.

No universal break-even point is established by these estimates. Compare your own projected costs and capabilities over the period that matters to your organization.

Consider embedded BI for customer-facing analytics

Embedding can be a middle ground: use a BI engine while showing reports inside your application. Microsoft documents two Power BI Embedded patterns. In “embed for your customers,” the application authenticates external users, who do not need Power BI credentials. In “embed for your organization,” internal users sign in with Power BI credentials, and each user needs a license. Microsoft says production embedding requires capacity; free trial tokens are for development testing. Check Microsoft’s Power BI embedded analytics documentation for current product details, and verify current licensing and capacity terms before budgeting.

Embedding does not remove the need to design security. Microsoft advises planning authentication, data protection, API security, data residency, and compliance for the regions in scope. Those requirements remain part of the implementation whether the analytics interface is custom-built or embedded.

Make the decision with a focused evaluation

  1. Write down the use case. Identify the audience, where they will use the dashboard, and whether they need scheduled reports, exploration, or in-app analytics.
  2. List must-have requirements. Specify data sources, calculations, filters, interactions, integrations, access rules, and regional or compliance constraints.
  3. Test candidate BI tools against those requirements. Confirm technical fit and current licensing for the actual creators and viewers.
  4. Price full ownership. Include setup, licenses or capacity, integration, security, maintenance, changes, and engineering opportunity cost over multiple years.
  5. Choose the least burdensome option that meets the requirements. If no available tool fits a material product, workflow, or governance need, estimate the custom or embedded alternative and the team needed to own it.
