Budget an Ecommerce Store by Its Workflows, Not Its Subscription

A store’s real cost depends on the workflows, systems and ongoing work it must support. Build a consistent total-cost model before comparing platform or implementation quotes.

An ecommerce project’s real cost is the work required to make the store fit the business—not just the platform subscription. Migration, integrations, custom features, launch support and ongoing operations can all materially affect the total. To estimate the investment, define the work first, then compare one-time and recurring costs over the same period.

What belongs in an ecommerce store’s total cost?

A useful estimate separates the cost of getting the store live from the cost of running it. It also accounts for internal staff time and, where you have credible data, the economic effect of changes to the customer experience.

Cost group Examples to include How to estimate it
One-time project work Discovery, design, catalog and customer-data cleanup, migration, integrations, custom development, testing, training and launch Ask vendors to scope each deliverable against a written requirements list. Identify assumptions, exclusions and who supplies each input.
Recurring platform and service costs Platform subscription, payment processing, apps or plugins, hosting where applicable, and services such as tax or inventory tools Record the billing basis, expected usage, renewal terms and any costs that vary with sales or transaction volume.
Ongoing operating work Support, security, backups, updates, maintenance, troubleshooting and back-office workflows Estimate recurring vendor charges and the hours your team will spend administering the store.
Business effects Staff time saved or added, launch timing, customer experience and potential conversion changes Separate measured results from forecasts. Document the baseline and assumptions behind any projected benefit.

Model the total cost of ownership (TCO) over a consistent period rather than comparing only initial quotes or monthly fees. Shopify describes a three-to-five-year horizon as typical for commerce TCO calculations and includes direct and indirect costs such as implementation, operations, support and potential revenue effects associated with conversion differences. That is a planning framework, not a universal budget or a guarantee that every cost can be forecast precisely.

Why can two store quotes differ so much?

A quote reflects the problem being solved and the starting point of the business. A relatively simple catalog migration with few integrations is a different project from a B2B store that must connect customer-specific pricing, inventory, accounting and sales-representative workflows.

Existing systems and integrations

List the systems the store must exchange information with, such as inventory, accounting, tax, payment or point-of-sale tools. For each connection, specify which system owns the data, what must move between systems, how often it must update and how errors should be handled. A vendor may price an off-the-shelf connector differently from a custom integration, and the connector alone may not include data mapping, testing or ongoing support.

Migration and data quality

Count the data types involved: products, variants, images, categories, customers, orders, discounts and any history the business needs to retain. Identify duplicates, inconsistent fields, obsolete records and URL or taxonomy changes. Moving clean, consistently structured data is not the same scope as cleaning and reconciling it before migration.

Design and custom functionality

Clarify what can be handled through native platform features, what requires an app or plugin, and what needs custom development. A gap filled with an extension may bring its own recurring charge, configuration work and compatibility checks. Custom code can address a specific workflow but adds testing and maintenance obligations; BigCommerce’s cost guide notes that development costs vary with project complexity, technology, developer expertise and location.

People, launch constraints and operations

Project work also depends on who is available to make decisions, provide data, test workflows and approve the launch. Tight deadlines, multiple stakeholders, training needs or a requirement to keep current operations running during migration can change the scope. After launch, someone must own support, security, backups, updates and routine administration, whether that work sits with staff or a service provider.

How to build a useful estimate

  1. Map the workflows. Write down the key tasks the store must support, from product setup and order capture to fulfillment, returns, invoicing and customer service. Include exceptions and approval steps, not just the ideal path.
  2. Inventory systems and data. Name each system involved, its role as a source of truth, the required integrations and the records to migrate. Flag known data-quality issues.
  3. Classify each requirement. Mark whether it is covered natively, needs configuration, depends on an app or plugin, requires an integration, or calls for custom development. Record any operational workaround if a requirement will not be automated.
  4. Separate launch scope from ongoing scope. List implementation, migration, design, development, testing and training as project work. Separately list recurring subscriptions, processing, extensions, hosting where applicable, support and maintenance.
  5. Set a shared time horizon. Build a TCO model over the same period for every option—three to five years is a common horizon cited by Shopify. Show one-time costs separately from recurring charges and internal labor so the assumptions remain visible.
  6. Request comparable bids. Give each provider the same requirements, data assumptions, launch date and operating expectations. Ask for deliverables, dependencies, exclusions, change-request rates, recurring charges and post-launch responsibilities in writing.
  7. Stress-test the estimate. Check what happens if migration takes longer, an integration needs custom work, usage-based fees rise, or internal staff must spend more time on administration than planned. Keep uncertain items explicit rather than burying them in a single total.

How should you compare platforms and implementation options?

Compare the cost of meeting your requirements, not the headline subscription in isolation. Use the same assumptions for every option and examine these dimensions:

  • Required native functionality: Which essential workflows are built in, and which rely on extensions or workarounds?
  • Migration and integration scope: What data and systems must connect, and who is responsible for mapping, testing and resolving failures?
  • Customization burden: What needs configuration, paid extensions or custom code, and what ongoing maintenance follows?
  • Time and staffing: What is the planned implementation schedule, what people must contribute, and who supports the store after launch?
  • Payment and hosting arrangements: Which charges apply to your specific payment setup and geography, and is hosting included or separate?
  • Customer and sales effects: What changes to the buying experience are expected, how will they be measured, and which benefits are forecasts rather than demonstrated results?

Vendor comparisons require particular care. In a 2026 TCO article, Shopify reports that a study it commissioned from an independent consulting firm found up to 33% better TCO for Shopify, along with reported differences of 23% in platform costs, 19% in operating costs and 33% in implementation costs compared with the other platforms in that study. These are vendor-reported findings from a Shopify-commissioned comparison, not a neutral market-wide ranking or a prediction for an individual store. Your own requirements, rates and operating model may produce a different result.

What do implementation examples reveal—and what do they not?

Vin Chicago: fragmented systems can drive the project

In Shopify’s case study, Vin Chicago had separate point-of-sale, website, ecommerce backend and payment systems, with inventory handled separately across three locations. The retailer used an iterative, phased migration with ICEE Social; Shopify reports that implementation finished in under three months. Owner Peter Schwarzbach estimated that software costs fell 20% after systems were consolidated. Those are results reported for that retailer, not a typical timeline or expected saving for another business.

Schwarzbach also said the payment savings nearly offset the annual platform subscription, describing savings of 30 basis points compared with the three or four basis points the retailer had previously celebrated. That is his account of Vin Chicago’s situation; it should not be treated as a generally available rate or as a substitute for a business-specific payment quote.

VIP Supply: a store can be part of a larger operating system

BigCommerce’s case study describes VIP Supply’s need for organization-level accounts, multiple users and roles, customer-specific pricing, sales-representative workflows and custom-print product ordering. The implementation included integrations with Fishbowl, QuickBooks, Avalara and Stripe, plus custom development. BigCommerce reports a four-month period from contract to launch. The example illustrates the range of connected work a B2B store may involve; it does not disclose a comparable complete project budget.

Neither case establishes a standard price. They show why estimates depend on existing systems, workflows and migration choices, and why a published timeline or savings figure should not be transferred to a different retailer without matching conditions.

Which costs are easiest to overlook?

  • Data remediation: Cleaning and reconciling records before they can be migrated reliably.
  • Integration ownership: Configuration, monitoring, error handling and maintenance beyond the initial connection.
  • Extension accumulation: Multiple apps or plugins can create recurring fees and compatibility work.
  • Internal labor: Staff time spent on requirements, approvals, testing, training and ongoing administration.
  • Post-launch support: Updates, security, backups, troubleshooting and vendor support may not be included in a build quote.
  • Payment and hosting specifics: These depend on the selected services, usage and geography. BigCommerce’s cost guide includes examples, but its figures are not current universal quotes and should not be reused without checking present terms.
  • Change and continuity needs: A migration that must preserve active operations, historical records or established customer paths may need additional planning and testing.

How to evaluate projected savings and conversion gains

Potential benefits belong in a TCO model, but keep them separate from contracted costs. Label each item as measured, estimated or forecast; state its baseline, timeframe and assumptions; and avoid treating a vendor case study as a promise. For example, a projected conversion improvement should identify the current conversion measure, the evidence behind the expected change and how results will be assessed after launch. If those inputs are not available, show the benefit as an unverified scenario rather than folding it into a definitive payback claim.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Likewise, a faster launch may have business value, but only if the launch date and resulting effect are credible for the project in question. A case-specific implementation period is not a reliable planning duration for a store with different systems, data or requirements.
