Black Friday Website Prep: A Practical 12-Week Countdown

A practical Black Friday and Cyber Monday countdown for publishing sale pages, validating product data, testing checkout and capacity, and preparing your team to respond.
Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Start preparing for Black Friday and Cyber Monday 12 weeks ahead: publish and expose your sale page to search, validate product data and checkout, test capacity under an agreed load, and rehearse incident response. The week-by-week sequence below is a planning framework—not a schedule prescribed by Google or Shopify—and should be adjusted to your platform, campaign, and dependencies.

Weeks 12–10: Set the baseline and publish your sale page

Review last year and assign owners

Use prior event traffic, conversion, support volume, inventory issues, and outages to identify what needs attention. Name an owner for the storefront, product feed, campaigns, and incident response so that launch decisions and escalations have a clear path.

Publish a crawlable destination early

Google Search Central recommends creating a Black Friday or Cyber Monday landing page well before the event, following SEO basics, keeping it crawlable, and linking it from the home page or another prominent page. Early discovery gives Googlebot time to find and index the page. See Google’s guidance for Black Friday and Cyber Monday pages.

Verify ownership of the site in Search Console. For a small number of URLs, request indexing through URL Inspection; for many URLs, submit a sitemap and monitor indexing progress. Google also describes a soft launch as a way to expose a live site to real users at lower traffic levels. See Google’s ecommerce launch guidance.

Weeks 9–7: Validate product data and campaigns

Check the feed against the storefront

Review product identifiers such as GTINs where applicable, prices, availability, and landing-page URLs. Product data should stay accurate and up to date, and the price and availability presented in the feed should agree with the product page. Google Merchant Center says an initial feed review can take up to 72 hours after submission, so leave time to resolve errors rather than submitting at the last minute. See Google Merchant Center’s product data guidance.

Allow campaigns time to adapt

If you are launching a new Performance Max campaign, Google advises allowing 2–3 weeks for it to adapt before making changes. Treat that as a campaign-specific planning consideration, not a required lead time for every advertising campaign. See Google Merchant Center’s event preparation guidance.

Weeks 8–5: Test the complete buying journey and capacity

Test beyond the home page

Check the full customer path on desktop and mobile: browse or search, product detail, cart, checkout, payment, confirmation, and any important connected services. Include analytics, inventory updates, APIs, and webhooks where your store relies on them. A fast landing page is not enough if the cart, payment step, or an integration fails under demand.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Estimate demand and test safely

Use your own expected event demand, platform guidance, and prior traffic to plan capacity. Ask your platform or hosting team whether the expected load is supportable, then simulate traffic only in an environment and manner agreed with them and relevant vendors. Record bottlenecks, fix them, and repeat the test. There is no universal traffic multiplier or capacity target established for every individual store.

Shopify Engineering’s account of BFCM 2025 describes capacity planning, simulated traffic, bottleneck fixes and revalidation, alert checks, response procedures, and tests spanning storefront, checkout, API, analytics, and webhook activity. It also reports that Shopify’s platform peaked in 2024 at 284 million edge requests per minute and 80 million app-server requests per minute, with 12 TB per minute on Black Friday. Those figures describe Shopify’s platform, not a target for an individual merchant. See Shopify Engineering’s BFCM 2025 account.

Measure speed and confirm crawlability

Use PageSpeed Insights to check key pages and prioritize changes based on measured problems. Google also recommends checking that landing pages work and are crawlable and that the site or server can handle high traffic. Its event guidance cautions against large structural changes close to the sale because recrawling can temporarily lead to product disapprovals. See Google Merchant Center’s event preparation guidance.

Weeks 4–3: Rehearse operations and limit risky changes

Validate monitoring and escalation

Confirm that dashboards and alerts detect the failures that matter: unavailable pages, rising response times, checkout errors, feed problems, inventory discrepancies, or failures in a third-party dependency. Assign incident owners and escalation paths, including who can pause campaigns or change storefront messaging.

Walk through likely failure cases

Rehearse a slow checkout, a mismatch between feed and product page, unexpected stock depletion, and an outage in a connected service. Confirm who diagnoses each case, what customers see, and how the team communicates. Recheck important landing pages and their crawl paths. Keep broad structural work away from the event window.

Weeks 2–1: Finalize offers and run launch checks

Submit promotions with review time to spare

Google recommends submitting Merchant Center promotions at least 24 hours before launch. Promotions are usually reviewed within 12 hours, but review can take longer during peak periods; neither timing is a guarantee. See Google Merchant Center’s promotion guidance.

Verify the live offer and customer path

  • Confirm prices, availability, inventory targeting, and promotion terms across the feed and landing pages.
  • Check that sale pages load and are crawlable, and verify mobile browsing and checkout through confirmation.
  • Recheck monitoring, response contacts, and escalation access.
  • Avoid nonessential releases or large structural changes close to launch.

Event day: Monitor and respond

Watch site availability, speed, checkout completion, feed and campaign health, inventory, and support volume. Use the rehearsed escalation process rather than making uncoordinated changes under pressure. If fulfillment or stock problems require a temporary pause, decide deliberately what customers can still do and what information remains available.

After the event: Close out temporary states

Record incidents and performance while details are fresh. Resolve temporary promotion and availability settings, and decide whether the sale page should remain useful for a future event. If a business expects to reopen after a temporary interruption, Google recommends keeping the site online and limiting functionality rather than taking it offline, which can preserve more search presence. See Google’s guidance for temporarily pausing an online business.

How to prioritize outside help

If your team needs platform, hosting, performance, or technical SEO support, compare options against the work the sale requires—not an unsupported promise of a particular traffic number.

  • Capacity: Can the provider assess your expected demand and show measured response under an agreed test?
  • End-to-end behavior: Does testing include checkout and the integrations your store actually uses?
  • Commerce and search consistency: Can product, price, availability, and landing-page presentation remain accurate and crawlable?
  • Operations: Are monitoring, incident ownership, and response procedures included?
  • Fit: Does the plan match your platform, vendors, and team’s ability to act on findings?

Product prices and availability are accurate as of the date/time indicated and are subject to change. Any price and availability information displayed on Amazon at the time of purchase will apply.
