Prepare Black Friday and Cyber Monday (BFCM) support around your store’s own demand history—not a generic ticket-growth estimate. Review when contacts peaked and why, forecast this year’s workload against promotions and fulfillment capacity, then match coverage, agent access, escalation paths, and shipping messages to that forecast. This checklist is for ecommerce owners and support leads, with U.S. shipping-rule requirements called out separately.
Why prepare support around your own store’s data?
Black Friday can create concentrated questions about order status, shipping delays, and promotion terms. The mix and timing vary by business, so there is no dependable universal ticket increase or staffing ratio to use as a forecast. Shopify reported that merchants on its platform generated $11.5 billion in BFCM sales in the “last year” referenced in its 2025 holiday-planning article, and that more than 76 million consumers worldwide bought from Shopify-powered brands during that period. Those are Shopify-specific figures, not estimates for the entire ecommerce market. Shopify’s 2025 holiday planning checklist offers that context; your own support history is the more useful staffing baseline.

Black Friday ecommerce customer support checklist
Before Black Friday and Cyber Monday
- Review last season’s support pattern. Break tickets down by hour and day, channel, issue type, resolution time, and escalation destination. Mark peak periods and recurring reasons for contact, such as order-status questions, shipping delays, or promotion-code problems. Look at the period around BFCM that reflects your operation rather than assuming every store experiences the same spike.
- Build a forecast from this year’s plans. Compare last season’s contacts with planned promotions, expected orders, available inventory, and delivery expectations. Adjust for changes in sales channels, support hours, or fulfillment arrangements. Use the store’s own baseline; no general ticket-growth percentage is established for ecommerce businesses.
- Check coverage against the forecast. Map available agents to the hours and channels when contacts are likely. Add temporary representatives only if the forecast shows a gap. Assign a supervisor or other decision-maker for questions agents cannot resolve, including exceptions involving refunds, delayed orders, or promotions.
- Prepare staff to handle likely questions. Train permanent and temporary staff on active promotion terms, order lookup, returns, and the store’s delay procedures. Make sure they know what they can resolve themselves and whom to contact when a case needs an exception or operational decision.
- Agree on handoffs with fulfillment. Define how support can reach the people responsible for orders, inventory, and shipping. Decide who will alert support when stock or fulfillment conditions change and who owns customer communication about affected orders.
- Review every shipping promise. Check advertised shipment dates against anticipated demand, available supply, and fulfillment capacity, including capacity already committed to other promotions. Keep records that support the basis for the promises you make. The FTC says a seller must have a reasonable basis for stating or implying that merchandise can ship within a certain time. FTC Business Guide to the Mail, Internet, or Telephone Order Merchandise Rule explains the U.S. requirement.
- Make shipping information visible before purchase. Put your shipping policy and expected transit times in customer-facing help and checkout materials. Explain known delay risks in clear language, and update the information if circumstances change. Ensure the support team can find the same current information customers see.
- Give agents a current source of truth. Prepare a readily accessible reference for promotion terms, inventory status, order lookup, fulfillment updates, returns, and escalation contacts. The sources support operational visibility and handoffs, but do not prescribe a particular software product or response-time target.
During the event
- Watch the queue by time, channel, and issue. Check whether contacts are rising in a particular window or about a specific problem. Shift available coverage toward the growing queue where practical, and bring recurring operational issues to the relevant owner.
- Keep operational updates moving to support. Give agents current information on promotions, stock, and order and fulfillment status. Escalate emerging stock or carrier problems promptly so the business can reassess customer-facing shipment representations and communicate changes accurately.
- Use the appropriate process when an order will miss its promised shipment time. In the United States, a delay may require notice, the customer’s consent to a later shipment, or cancellation and refund rights under the FTC rule. A delay message is not simply an apology: its required content and follow-up depend on the circumstances. The legal details below summarize the FTC guide.
After the event
- Compare the actual season with the forecast. Review contact peaks, reasons for contact, response and resolution performance, cancellations, refunds, and fulfillment misses against the assumptions you used to plan coverage.
- Retain relevant records. Keep records that help document shipment representations, delay notices, cancellations, and refunds. The FTC guide says accurate records can help show compliance.
- Capture operational changes for next season. Note which forecast assumptions, coverage windows, help information, and fulfillment handoffs need to change based on observed demand.
How to handle Black Friday shipping delays in the United States
The FTC Mail, Internet, or Telephone Order Merchandise Rule applies to most goods ordered by mail, telephone, fax, or internet. A seller must have a reasonable basis for any shipment-time representation. If the seller states no shipment time, it must have a reasonable basis to expect shipment within 30 days. These are U.S. requirements; the guide is not a substitute for applying the rule to a particular transaction or checking requirements in other jurisdictions.

The FTC’s guidance is direct: “The Rule requires that when you advertise merchandise, you must have a reasonable basis for stating or implying that you can ship within a certain time.” The guide identifies anticipated demand, available supply, fulfillment capacity across promotions, and recordkeeping as relevant to whether a promise has a reasonable basis. It also lists monitoring customer complaints for unusual surges among reasonable efforts to prevent violations.

When the promised time cannot be met
If you learn an order cannot ship on time, determine whether you can ship later. The FTC guide says the seller may cancel and refund or seek the customer’s consent to a delay through a timely notice. A first delay notice must provide a definite revised shipment date or say that no date is available, explain the customer’s cancellation and full prompt-refund rights, and provide a way to cancel. Further delays have separate notice requirements. The applicable requirements vary with the revised date and the customer’s response, so use the current FTC guide for the specific situation.
A required refund cannot be replaced with future-purchase credit, vouchers, or scrip. The FTC guide says a Rule-required refund generally must be made within seven working days after cancellation for payment methods other than seller-provided credit; seller-provided credit has a one-billing-cycle rule. Confirm the applicable situation against the current guide and law before reaching a legal conclusion about an individual order.

Choose a coverage model that fits the forecast
There is no universally best staffing model in the available guidance. Compare the practical trade-offs against your predicted peak periods and the information agents need to answer accurately.
| Coverage approach | What to assess | Best fit |
|---|---|---|
| Existing in-house team | Whether current staff can cover forecast peak hours and channels; whether they can access order, inventory, and fulfillment information; and who owns escalations. | A forecast that current capacity can cover without leaving key channels or handoffs unsupported. |
| Temporary representatives | Whether the forecast shows a gap; available coverage hours and channels; onboarding time and access controls; and how temporary staff reach supervisors and fulfillment information. | A time-limited capacity gap that can be addressed with prepared staff and clear escalation ownership. |
| Outsourced support | Peak-period capacity, hours and channels, onboarding and access controls, order and fulfillment visibility, and responsibility for refunds, shipping delays, and promotion exceptions. | A business whose coverage plan requires outside capacity and whose operational access and escalation responsibilities can be clearly defined. |
These are decision criteria, not a ranking of providers or a claim that a particular model is always more effective. The BFCM guidance supports adding temporary representatives conditionally when demand calls for them; it does not establish a required service-level target or endorse a specific support provider.

FAQ
How should I estimate Black Friday support volume?
Start with your own prior-season contacts, especially the hours and days when demand peaked and the reasons customers reached out. Adjust that baseline for this year’s promotions, planned orders, inventory, and delivery expectations. The available sources do not establish a universal percentage increase for ecommerce support tickets.
Should I hire temporary customer-support staff for BFCM?
Only if your forecast indicates that existing coverage will not meet demand. If you add temporary representatives, prepare their training, system access, handoffs, and supervisor escalation before the event.

What should a first U.S. delay notice tell the customer?
Under the FTC guide, a first notice must give a definite revised shipment date or state that the date is unknown, explain cancellation and full prompt-refund rights, and provide a way to cancel. Additional delay notices have separate requirements.

Is a 30-day shipping window automatically allowed if my store lists no date?
No. When no shipment time is stated, the seller must have a reasonable basis to expect shipment within 30 days. The 30-day rule is not a blanket allowance to delay orders regardless of the facts.
