A running FFmpeg process does not prove that YouTube is receiving usable video. Trace the stream in order: verify that FFmpeg can decode video from its input, confirm that the intended video stream is mapped and encoded to the output, then compare that output with YouTube’s preview and stream-health messages. Without the exact command, logs, input type, and VM details, a black screen does not identify one root cause.
Start with the evidence
Before changing settings, capture enough detail to locate where video disappears. Record the exact FFmpeg command, but redact the YouTube stream key wherever the command or logs will be shared. Also note the input type, operating system, VM size, FFmpeg version and build configuration, and the startup log through the first steady-state output. In YouTube Live Control Room, note whether a preview appears and record the stream-health messages.

- Keep the stream key private in logs, screenshots, and support requests.
- Use a test with representative movement and audio, rather than relying only on a still image or a process-status check. YouTube recommends testing with audio and movement similar to the intended stream and monitoring stream health.
- Do not infer a GPU encoder, a firewall problem, or another Azure-specific cause without evidence about the VM, network configuration, and FFmpeg build.
1. Verify that the input contains decodable video
First establish whether FFmpeg sees and decodes the expected video stream. Run a diagnostic against the same input and inspect FFmpeg’s stream information and decoding errors. Confirm that video frames advance; a process that has started, or an input that contains audio, is not proof that video is being decoded.

If the source is a capture device or network feed, check that source independently where possible. The appropriate test depends on the input type and operating system, neither of which is specified here. FFmpeg’s command-line documentation describes how inputs are introduced with -i and how streams are identified; it cannot determine whether an unspecified source is actually producing video. When using an adapter, if the device is recognized as USB 2.0, try using the other side with the USB-C port. Simply flip the capture card and reconnect it to be recognized as USB 3.0
2. Audit the command and video stream selection
Read the command from left to right. FFmpeg’s general command structure places global options, input options, and an input introduced by -i before the output options and output URL. Most options apply to the next input or output file, and options are reset between files. An option in the wrong position can therefore affect a different part of the pipeline than intended.
Check the mapping
- Inspect every
-mapargument and verify that the output selects the intended video stream. - Check that the selected input stream is actually video, not just audio or an unintended stream.
- Review filters and encoder options that could change or suppress the video path.
- Compare FFmpeg’s input stream listing with its output stream information; do not assume that detecting an input automatically means the output contains video.
FFmpeg documents input and output syntax and stream selection in its command-line documentation. If video decodes at input but is absent from the intended output, focus on mapping, filters, and encoder configuration before blaming YouTube.

3. Confirm that the encoded output fits YouTube’s ingest guidance
Check the protocol and encoder settings for the specific YouTube ingest workflow you are using. YouTube’s current RTMP/RTMPS encoder guidance lists H.264, H.265 (HEVC), and AV1 video, AAC or MP3 audio, constant bitrate (CBR), and a recommended keyframe interval of 2 seconds that should not exceed 4 seconds. These are YouTube’s stated recommendations for that workflow, not proof that a particular FFmpeg build or Azure VM supports every listed option.

- Check the output’s actual codec, resolution, frame rate, bitrate behavior, and keyframe interval.
- Use the relevant encoder’s documentation for build-specific and hardware-specific constraints. FFmpeg options vary by encoder and build; do not assume that a GPU encoder exists on an unspecified VM.

- 【Support Mic-in for Commentary】Rybozen capture card has microphone input and you can use it to add external commentary when playing a game. Please note: it only accepts 3.5mm TRS standard microphone headset.
4. Match bitrate and cadence to the chosen stream
Use the recommendation for the codec, resolution, and frame rate you actually send. YouTube’s encoder guidance accessed in 2026 lists the following H.264 examples:
| H.264 output | Minimum bitrate | Recommended bitrate |
|---|---|---|
| 1080p30 | 5 Mbps | 14 Mbps |
| 720p30 | 3 Mbps | 8 Mbps |
These are YouTube recommendations, not measurements of your Azure VM’s available egress capacity and not guarantees of successful delivery. YouTube advises testing upload speed, testing before the event, and monitoring stream health. A VM or network path that cannot sustain the selected output rate may have delivery trouble even when FFmpeg decodes the input correctly.

5. Check whether a background job is waiting on stdin
If FFmpeg runs as a daemon, scheduled task, or detached shell, console input handling can suspend the process. FFmpeg recommends using -nostdin to prevent console input checks for a background task. As an alternative, redirect standard input from /dev/null on Linux or macOS, or from NUL on Windows. This is a process-management check; it does not by itself establish why the video is black. See the FFmpeg FAQ.

6. Use the preview and health messages to locate the break
Compare what FFmpeg reports at input and output with what YouTube shows in Live Control Room. A black preview alone does not prove where the problem lies.

- No decoded input video: investigate the source, input URL or device, and decoding errors before changing YouTube settings.
- Input video decodes, but the intended output has no video: inspect stream mapping, filters, and encoder configuration.
- FFmpeg appears to produce output, but YouTube has no valid preview: use the Live Control Room health messages to investigate the output format, ingest endpoint or key, and delivery path. Keep the key secret while checking its configuration.
- Preview or health is unstable: compare the selected bitrate with the relevant YouTube recommendation and the VM’s actual network capacity, then test again with representative motion and audio.
YouTube recommends testing before going live and monitoring stream health. Its messages help narrow the fault boundary, but an exact cause still depends on the command, logs, input, VM, and network configuration. YouTube encoder and stream-health guidance.
Or let it run in the cloud
If your goal is to keep uploaded videos looping as a YouTube live stream, StreamNeo is a separate cloud option rather than an FFmpeg repair tool: upload a recording or build a playlist, add your YouTube stream key, and go live. It plays uploaded videos, not a live camera feed, and streams to YouTube only. Your computer and home connection do not have to stay on; videos stream as uploaded, up to 4K 60fps, for one flat price per slot, with automatic recovery if YouTube drops the stream. The first day is free with no card. Monthly is $9.99 per month. See StreamNeo or start the free first day.
