Use asynchronous communication as the default for project updates, routine questions, reviews and decisions people can consider on their own schedule. Keep tasks and their context in a shared, durable project space; make the requested action, owner and deadline explicit. Bring people together live when waiting or misunderstanding would cost more than a meeting—and record the outcome where the team can find it later.
What asynchronous communication means in a project
Asynchronous communication lets someone receive information and respond without being available at the moment it is sent. GitLab describes it as moving projects forward without requiring stakeholders to be available at the same time (GitLab Communication handbook).

For project teams, the key benefit is not simply fewer meetings. It is a written trail of work: the task, its context, the question being decided, and the eventual answer stay available to people who were offline or need to revisit the decision. Async communication works best when that record is easy to locate and has a clear owner.
When to use async and when to meet
Use async for work that can wait for a considered response
- Status updates and routine progress reporting.
- Planning proposals, draft reviews and issue discussions.
- Questions that do not block immediate work.
- Information people may need to consult later.
These exchanges usually do not need live back-and-forth just to establish status. A written update also gives contributors in different time zones a chance to respond thoughtfully. Atlassian’s guidance recommends using project-management tools as a sharable, referenceable home for work rather than relying on chat alone (Atlassian’s guide to asynchronous communication).

Meet when conversation is more efficient or necessary
Choose synchronous discussion when the cost of delay or misinterpretation outweighs the meeting cost. GitLab identifies strategy changes, substantive disagreement, trust-building and debugging with unclear context as cases where live conversation can help. A meeting is also appropriate when people need a shared answer quickly and a written exchange is unlikely to resolve the issue in time.
Do not turn “async-first” into “async-only.” Long or fragmented threads can leave decisions unresolved. Set a clear point at which the team will move a stuck or consequential discussion to a call, then capture its conclusion in the project record. GitLab’s handbook emphasizes writing down conclusions from offline conversations.

Make written updates actionable
A message that says only “Any updates?” makes recipients reconstruct the context and guess what is needed. Tie the message to the relevant task or document and spell out the response requested. A practical format is:
The Tool Desk
Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →- Context: What is happening, with a link to the task or document.
- Request: The decision, review or action needed.
- Owner: Who is responsible for the next step.
- Timing: When input is useful, and whether the matter is urgent.
- Outcome: Where the final decision or status will be recorded.
This structure helps recipients prioritize without treating every incoming message as an interruption. Atlassian notes that chat can feel urgent even when another project task matters more, and that chat itself does not provide a project priority system. State urgency and deadlines directly instead of relying on message timing.

Set team norms that protect flexibility
Agree on a short working agreement before changing every communication habit. It can specify where project work is recorded, what counts as urgent, expected response windows, quiet hours, and how decisions become final. Make clear that a non-urgent message does not imply an immediate reply. Microsoft suggests explicit wording such as “NOT URGENT, CAN BE ANSWERED TOMORROW,” delayed sending and sharing availability to help establish boundaries (Microsoft WorkLab’s guide to asynchronous collaboration).
For reviews and meetings, share materials ahead of time so people can prepare or contribute on their own schedule. When a live session is needed, Microsoft recommends a clear purpose and agenda, a moderator, and accessible notes or recordings as appropriate; participants should have a way to contribute verbally or in chat. Respect quiet hours in practice, not just in the written agreement.

Choose tools by role, not by brand
A reliable async system is usually a small set of connected tools, each with a distinct job. Avoid making a fast-moving chat stream the only place where project status or decisions live.
- Project workspace or issue tracker: Holds the plan, tasks, owners, status, work-related discussion and decisions. It should provide a searchable reference point for the project.
- Team communication channel: Supports announcements and day-to-day questions. Link discussions back to the relevant task or document, and transfer durable decisions to the project record.
- Shared documents or collaborative canvases: Let people review and contribute to plans, drafts and updates on their own schedule. Microsoft describes Loop components that stay in sync across Teams, Outlook and OneNote as one example of cross-app updates; this is vendor-authored guidance, not an independent product comparison.
- Meeting notes, recordings or transcripts: Help invited stakeholders who could not attend follow the discussion and its outcomes.
When evaluating tools, check whether they fit the work being tracked; give tasks, decisions and status a durable, searchable home; allow intended stakeholders to access the information; work with the team’s existing systems; and make ownership and response expectations clear. The cited guidance supports these selection criteria but does not establish a neutral vendor ranking, comparative pricing or one best tool for every team.

Plan communication for each stakeholder group
A useful communication plan identifies who needs information, what they need, where it will be shared, how often or under what trigger, who owns the communication, and whether a response is requested. Microsoft advises making the plan accessible and revisiting it as project conditions change (Microsoft’s project communication guidance).
| Audience | Information to provide | Useful communication pattern |
|---|---|---|
| Contributors: people whose time, decisions or expertise are needed to deliver the work | Task details, backlog or issue information, work-item status, decisions and working drafts | Frequent updates through the project workspace or relevant work-item discussions |
| Beneficiaries: people affected by the work who need to understand its progress | Project purpose, goals, scope, milestones, current status, important changes and links to detail | Concise high-level updates, with clear instructions for how to engage |
Atlassian distinguishes these audiences in its stakeholder communication guidance (Atlassian’s stakeholder communications plan). Review the plan when scope, project phase, stakeholder membership, risk or decision needs change. The right cadence depends on what that group needs to know and when action is required.
Introduce async communication as a small experiment
- Choose one status meeting or recurring update that mainly shares information people can read later.
- Publish the update in the project’s shared record, with links, owners, requested responses and useful deadlines.
- Give stakeholders a clear way to ask questions or request a live discussion if the written exchange is not resolving the issue.
- Ask the team whether the change improved alignment, then adjust the format and working agreement based on what they say.
Starting with one suitable process keeps the change manageable and lets the team refine its norms before applying them more broadly.
