Most non-technical teams should map and improve a repeatable workflow before building an AI agent. Add AI to specific steps when it can draft, summarize, or classify useful information while a person reviews the result. Consider an agent when the task needs flexible, multi-step action across tools or must adapt to changing inputs—and start with a small, low-risk pilot.
What is the difference between an AI workflow and an AI agent?
A workflow is an ordered sequence of steps for reaching a goal. An AI-assisted workflow keeps that sequence but uses a model at one or more defined points—for example, to summarize incoming information before a person checks it.

An agent has more discretion over what happens next. Anthropic describes agents as models that direct their own processes and tool use rather than following a fixed script; they can plan, act, observe results, adjust, and repeat until they finish or need human input. OpenAI likewise distinguishes conventional workflow automation from agents that independently accomplish tasks on a user’s behalf. These are practical descriptions, not a universal naming standard, so product labels may vary.

Should your team automate this with a workflow or build an agent?
Map the task before choosing a tool. Microsoft recommends assessing repeatability, impact, error detectability, and time sensitivity. Together, those factors show how much autonomy is appropriate.
- Repeatability: Does the task follow the same pattern each time? Routine reports, summaries, and standard updates are more suited to defined steps.
- Impact: What is the consequence if the result is wrong? Budget approvals and customer-facing proposals need human ownership or approval.
- Error detectability: Can someone compare the result with a reliable source and spot a mistake? Subtle or hidden errors call for stronger validation.
- Time sensitivity: Does faster completion help, and will there still be time to review? If a result must be acted on before it can be checked, keeping the task human-led may be safer.
Use a workflow or AI-assisted workflow when the steps are stable and the result is easy to verify. Consider an agent when variable inputs, exceptions, or several tool interactions mean the system must choose or adjust its next action. This is a practical decision rule, not a universal requirement.
Which approach should you build first?
Start with a workflow when the process is predictable
If the inputs, steps, and desired output are known, document the process and use existing software automation where it fits. Add AI only where language understanding or summarization contributes something a fixed rule cannot provide.

Use an AI-assisted workflow when people should retain control
Keep a person responsible for the process and use AI for bounded tasks such as drafting, summarizing, classifying, or gathering information. Put review before anything is shared or acted on.
Try an agent when the task needs flexible action
An agent may suit work that involves several steps and tool calls, changing information, or a need to revise a plan after observing a result. Start with one agent and one bounded task. Google documents single-agent patterns for multi-step work with external tools, while Microsoft advises testing a single-agent system for most use cases and reserving multiple agents for specific requirements.
How to run a safe starter pilot
Choose a routine task with a clear start and finish, limited consequences if an error slips through, and an output a person can verify. Before turning it loose, agree on what it may access and do, and how the team will judge the result.

- Define the task: Write down its input sources, expected output, allowed actions, and the person responsible for review.
- Set a measure: Choose a practical way to compare the pilot with the current process, such as whether the output meets the team’s stated requirements. There is no universal success threshold established by the cited guidance.
- Test a small set: Try real examples and have a reviewer compare results with the current process and source information.
- Limit permissions: Give an agent access only to what the task requires. Require approval before external, financial, or otherwise consequential actions.
- Expand cautiously: Widen the task only after the team can identify errors and recover from them.
Keep people accountable for consequential outcomes
Automation does not transfer responsibility. Microsoft says teams remain responsible for reviewing, validating, and approving how AI output is used, and recommends greater human ownership when impact is high or errors are difficult to detect. Anthropic notes that reduced oversight can leave agents more room to misunderstand intent or take unintended actions. Google describes human checkpoints for subjective judgments and critical approvals.

Keep approval in the loop wherever the task could materially affect customers, finances, or other important decisions.

When multiple agents are worth considering
Multiple agents can introduce coordination and handoff costs. Microsoft recommends testing a single agent for most use cases first; add multiple agents only when a specific requirement justifies the extra complexity. More autonomy can help with less predictable work, but it also makes clear boundaries and oversight more important.
