To keep an AI sales assistant from inventing product details, ground its answers in approved, current sales information; enforce each user’s permissions when retrieving data and using tools; connect important claims to their evidence; and give the assistant a clear way to respond when evidence is missing. Then test and monitor the whole workflow—not just the model’s wording.
Decide what the assistant is allowed to answer
Start by defining the assistant’s scope and the sources that can support its answers. A model can produce a plausible response even when your sales materials do not establish the requested fact. Instructions such as “be accurate” do not make that response evidence-based.

For a sales workflow, candidate sources might include approved product specifications, current pricing and discount rules, sales playbooks, and customer or account records. These are practical categories, not a universal taxonomy. Choose the sources that fit your business, assign an owner to each, and establish how updates and conflicts are handled.
Crashes, No Sound, or Screen Glitches?
Random freezes, missing sound and display glitches usually trace back to one bad driver. Find and replace yours safely.Free scan · under a minutePC Slower Than It Used to Be?

Decide which approved record takes precedence when sources disagree—for example, whether a current pricing rule or an older sales deck controls a discount answer. Treat stale, contradictory, or inaccessible material as an evidence problem. Do not ask the model to resolve a gap by relying on its general knowledge.

NIST’s agent-evaluation work uses a human-curated authoritative corpus to check factual claims. Salesforce describes retrieval-augmented generation as a way to ground responses in enterprise data. Those approaches support the design principle: define the information that counts as authoritative before asking the assistant to answer from it.
Retrieve relevant information under the current user’s permissions
Use retrieval to bring relevant passages or records into the answer process, rather than expecting the model to remember company-specific facts. Apply access controls at the retrieval and tool boundaries using the current user’s permissions, including any applicable restrictions on records, fields, or datasets.
A prompt telling the model not to reveal restricted data is not a substitute for access control. If the information is placed in the model’s context, or a tool can fetch it without checking authorization, the system has already crossed an important security boundary. Salesforce describes permissioned secure retrieval and data-access policies; Anthropic’s agent guidance emphasizes that safety depends in part on the data, tools, and permissions made available to the agent.

Limit what tools can do
For account-specific work, retrieve only the information needed for the task. Scope tools so they cannot read or change more than the user and workflow require. A request to summarize an account and an action to edit its CRM record are different levels of authority.
Keep consequential actions—such as changing a customer record or sending a message—behind appropriately scoped permissions and, where the risk warrants it, human review. Anthropic discusses configurable permissions for agent actions, but the sources do not prescribe a sales-specific permission scheme; set one according to your own roles and workflows.
Make answers traceable to evidence
For each material factual claim, preserve a link to the source record or passage that supports it. Show citations or source links to the salesperson when that helps them verify the answer before using it with a customer. A citation is a route to evidence, not proof that the claim is correct.

NIST’s proposed citation-quality checks distinguish three questions:
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problems- Faithfulness: Does the cited evidence support the claim?
- Completeness: Does the answer represent the source’s message fairly, without omitting a qualification that changes its meaning?
- Sufficiency: Is the evidence strong enough to justify the claim being made?
This matters especially for prices, discounts, product capabilities, and contractual commitments. A citation to a related document is not enough if that document does not substantiate the precise statement.
Give the assistant a safe response when evidence is missing
Define what the assistant should do when approved sources do not establish an answer. It should not fill the gap with a plausible guess or present an unsupported claim as fact. Depending on the request, it can state that the approved material does not establish the detail, ask a targeted clarifying question, or route the question to an authorized person.

Use a more cautious route for consequential questions. For example, if the available material does not establish a customer-specific price or contractual term, direct the salesperson to an authorized source or reviewer rather than generating a confident estimate. This fallback is an implementation recommendation based on the importance of evidence sufficiency and human control; it is not a guarantee that every system will abstain correctly.
Evaluate the complete workflow before launch
Build a repeatable evaluation from representative sales tasks. Test not only the final text but also what the system retrieved, which tools it called, whether permissions were applied, and whether it handed off when appropriate. OpenAI’s trace guidance covers model calls, tool calls, guardrails, and handoffs; its agent-evaluation guidance explains that harnesses, budgets, tools, scoring, and review can affect results.
Include difficult evidence cases
Test cases should include:
- Questions whose answers are present in current approved material.
- Questions whose answers are absent from the approved sources.
- Incomplete, conflicting, stale, or irrelevant retrieved material.
- Requests involving records or fields the current user is not authorized to access.
- Tasks that require a tool call, a refusal, or a handoff rather than a direct answer.
For cited answers, score whether the evidence supports each material claim, whether qualifications are preserved, and whether the evidence is sufficient. For workflow behavior, check for failures such as choosing the wrong tool, skipping a required handoff, or violating an instruction. NIST’s citation checks and OpenAI’s trace-and-grader approach offer useful evaluation concepts; the test cases above are a practical design recommendation, not a published sales benchmark.

Do not let one score stand in for review
An aggregate score can hide consequential failures. OpenAI’s evaluation guidance warns about hazards such as reward hacking, refusals that distort results, contamination, and invalid tasks. Record the system configuration, available tools, test set, scoring method, and how failures were reviewed. Inspect failed examples as well as summary metrics.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Keep the system reviewable after launch
Retain traces or equivalent logs that let an authorized reviewer follow the request, retrieved evidence, answer, tool calls, safeguards, and handoffs. NIST describes machine-readable audit trails as a way to make evidence behind agent decisions visible; OpenAI describes traces as records of end-to-end workflow events.
Use reviewed failures to improve the relevant part of the system: update a stale source, adjust retrieval, correct permissions, revise instructions, or add a test case. Rerun affected evaluations after a change so that a fix in one area does not quietly break another. NIST’s AI Risk Management Framework is voluntary and can help organize oversight across AI design, development, use, and evaluation.
How to assess an implementation
Compare systems by the controls they can demonstrate in your own workflow, not by a general promise that an AI assistant will be accurate. Salesforce’s material describes its own product controls and is not an independent comparative test.
| Area | What to verify | Why it matters |
|---|---|---|
| Evidence control | Can the system retrieve from a curated, maintainable source set and identify the records supporting a claim? | It gives the salesperson a way to check whether an answer rests on approved information. |
| Permission enforcement | Are retrieval and tools constrained by the current user’s record, field, and dataset access? | It helps prevent restricted information from entering an answer or being changed without authorization. |
| Auditability | Can reviewers inspect evidence, model and tool events, safeguards, and handoffs? | It makes workflow failures easier to investigate than reviewing the final answer alone. |
| Evaluation | Can the team repeatedly test grounding, completeness, evidence sufficiency, and workflow behavior? | Repeatable checks help reveal regressions after system or source changes. |
| Human control | Can the system withhold consequential actions or route unsupported questions for review? | It gives the organization a path other than guessing when evidence or authority is insufficient. |
No single architecture or vendor is established as the winner across these areas. Verify each control against your own approved data, user roles, and sales tasks.
What a reliable design can—and cannot—promise
Grounding, access controls, traceability, fallback behavior, evaluation, and monitoring reduce opportunities for unsupported answers and make failures easier to detect. They do not establish that an assistant will never make something up. The cited guidance is general agent and enterprise-AI guidance, not a controlled study of sales assistants, and it does not provide a sales-specific factuality rate. Judge the system against your own approved sales information and workflows.
