AI Observability vs. AI Evaluation: What Each Measures

Observability makes AI behavior inspectable; evaluation determines whether it met expectations. Learn how to use traces, scores, and regression tests together.

AI observability shows what an AI system did; AI evaluation judges whether that behavior met defined expectations. A trace can support both: it records a run so a team can inspect it, while an evaluation applies criteria to score or label the run. For agent systems, teams can use production traces to identify failures, turn clear cases into evaluation examples, and test fixes before release.

What AI observability measures

Observability captures and connects evidence from an AI system’s execution so a team can reconstruct what happened in a request or conversation—and where it went wrong. Depending on the instrumentation, that evidence can include:

  • The user input and relevant model or prompt context
  • Retrieved material and intermediate outputs
  • Tool calls, their arguments, and results
  • The final response, timings, errors, token use, and cost
  • Available user or reviewer feedback

OpenTelemetry’s Generative AI semantic conventions provide a way to standardize parts of this telemetry. Consistent fields can make it easier to correlate activity across application, retrieval, model, and infrastructure layers.

For example, AWS describes hierarchical traces spanning agent orchestration, model calls, tools, and retrieval in its AI observability documentation. That is an implementation example, not an independent ranking or certification of a product.

What AI evaluation measures

Evaluation asks whether an output, decision, execution trace, or multi-turn conversation met criteria the team cares about. Depending on the task, those criteria might cover correctness, quality, task completion, tool choice, safety, or policy adherence. A useful rubric or metric must fit the intended behavior and the failure being investigated.

OpenAI defines trace grading as assigning structured scores or labels to an agent trace—the end-to-end log of decisions, tool calls, and reasoning steps—to assess correctness, quality, or adherence to expectations. Its trace-grading documentation distinguishes evaluating traces across examples from inspecting an individual trace, and describes using evaluations to benchmark changes, find regressions, and validate improvements.

How the two work together

A healthy latency chart does not establish that an answer is correct. On the other hand, a low quality score may not show whether the failure began in retrieval, a tool call, prompt construction, orchestration, or the model. Observability helps locate and explain behavior; evaluation makes judgments against expectations repeatable.

In practice, match evaluation scope to the failure:

  • Single decision or run: Use when investigating a narrow action such as tool choice, routing, or a policy check.
  • Full trace: Use when several steps—such as retrieval, tool use, and state changes—combine to determine the outcome.
  • Thread or multi-turn conversation: Use when success depends on accomplishing a conversation-level goal or retaining relevant context across turns.

Then choose when to evaluate:

  • Offline: Run a fixed dataset before a change ships. This is useful for regression checks, benchmarks, and release gates.
  • Online: Score production traces as traffic arrives. Criteria can include trajectory, safety, policy adherence, or sentiment, including qualities that do not require a reference answer for every request.
  • Ad hoc: Investigate an observed pattern, then decide whether it belongs in ongoing production monitoring or a durable offline regression set.

A practical observability-to-evaluation workflow

  1. Capture a useful trace. Include the request, relevant context, actions, outputs, and system signals needed to understand the execution.
  2. Inspect the failure. Follow the trace to identify a specific problem rather than treating a broad quality score as a diagnosis.
  3. Define acceptable behavior. Decide what the system should have done. If the case is useful for future checks, preserve it in a dataset; remove or anonymize sensitive content as appropriate.
  4. Make a targeted fix. The cause may call for a change to the prompt, retrieval, tool path, policy, or application code.
  5. Test and monitor. Run the case as an offline evaluation before release, then monitor production for recurrence. Use human review for ambiguous judgments and to calibrate automated graders.

What to compare when choosing tools

Product labels are not enough: observability and evaluation features often overlap. Compare capabilities against how your system works and what data it handles.

  • Trace depth: Can you inspect model and tool calls, retrieved context, intermediate state, timings, errors, and feedback?
  • Conversation support: Can the tool show and evaluate multi-turn context, not just isolated requests?
  • Evaluation workflow: Does it support single-run, trace, and thread-level scoring, along with offline, online, and exploratory evaluation? Can you maintain datasets and regression checks?
  • Human review: Are there rubrics, annotation or review queues, and ways to calibrate automated judgments?
  • Instrumentation and interoperability: Which frameworks are covered? Is OpenTelemetry supported, and can data be correlated across application, retrieval, model, and infrastructure layers?
  • Data handling and governance: Traces may contain sensitive prompts, retrieved documents, or user data. Check whether retention, access controls, and redaction practices meet your requirements.

These are practical comparison dimensions, not a vendor ranking. The cited product documentation describes particular workflows and implementations; it does not establish an independent comparative benchmark.

How common are these practices?

LangChain’s 2026 AI observability lifecycle guide and March 3, 2026 explainer report figures from its State of Agent Engineering survey: 89% of organizations had some agent observability, compared with 94% of production-agent teams; 62% of organizations reported detailed tracing, compared with 72% of production-agent teams reporting full tracing. The same reports say 52% reported offline evaluation and 37% online evaluation. The cited excerpts do not state the survey’s sample size or field dates, so these are LangChain-reported survey figures, not universal estimates.
