AI is not making SaaS disappear; it is changing what software does, how people use it, and how some vendors charge for it. The evidence points to a transition in progress, not a settled replacement of subscriptions: seat-based plans still coexist with pricing tied to usage or consumption, while implementation and proof of value remain important.
What AI is changing about SaaS
SaaS describes a way to deliver software and a business model built around ongoing access. AI agents and embedded AI features can change the work that software performs without automatically replacing that delivery model. A customer may still use a hosted application, but interact with it differently, delegate more tasks to it, or pay for additional AI activity.

Deloitte’s 2026 analysis forecasts gradual change in SaaS markets from 2026 as AI agents become more capable. It also highlights implementation and monetization as sources of added complexity. That is an analyst forecast, not evidence that SaaS has already been displaced or that every software category will change at the same pace.

Why adoption figures do not prove financial returns
Several widely cited figures indicate interest and use, but they measure different things. Budget allocation is not realized savings; customer use is not proof of profitability; and reported productivity impact is not the same as a verified return for every buyer.
- AI budget allocation: In Deloitte’s 2025 Tech Value survey, 57% of respondents said 21%–50% of their annual digital transformation budgets went to AI automation, while 20% said 50% or more. These are survey responses about allocation, not measured financial returns.
- Productivity and financial impact: McKinsey reported that 33% of surveyed companies saw productivity impact at scale or were already capturing financial impact from AI one year before its analysis. The survey year is not specified more precisely in the reported figure, so it should not be treated as a current adoption rate.
- Paid developer-tool users: McKinsey cited nearly two million paid GitHub Copilot users as an early signal of AI monetization. This is a company-reported figure relayed by McKinsey, not an independent verification of users or financial performance.
- Cloud AI use: Alphabet said in its Q4 2025 earnings remarks that nearly 75% of its Google Cloud customers had used its vertically optimized AI and that more than 120,000 enterprises used Gemini. Those company-reported figures indicate reach, not how much value each customer realized.
How AI is changing SaaS pricing
Traditional subscriptions commonly charge for access, often by user or seat. AI can make that a less complete measure of the service: one person may trigger many automated tasks, and the vendor may incur costs that vary with the volume of AI activity. Some companies are therefore exploring prices that combine access with usage, or charge according to consumption. The available examples do not establish one winning model.
| Pricing approach | What the bill tracks | Example in company materials | Main trade-off |
|---|---|---|---|
| Seat-based subscription | Usually the number of users or licenses | Used here as the established comparison; no specific plan or price is stated in the cited materials. | Can make budgeting predictable, but may not reflect how much AI work is performed. |
| Per-user plus usage | User access combined with a measure of activity or consumption | Microsoft said GitHub Copilot pricing would align with usage effective June 1, 2026, and described a broader direction toward per-user-plus-usage pricing for businesses such as productivity, coding, and security. | Can connect revenue more closely to activity, while making bills less predictable if usage varies. |
| Consumption-based | Consumption of the service, rather than access alone | C3.ai described consumption-based pricing for its Agentic AI Platform and AI applications in its quarterly filing for the period ended July 31, 2026. | May align charges with use, but the total can fluctuate and the vendor must manage variable delivery costs. |
McKinsey’s analysis treats the most suitable business model as an open question. A model that works for a coding assistant may not suit a tool used irregularly, an application with predictable workloads, or a product whose costs rise sharply with each AI request.

How buyers can assess an AI-enabled SaaS offer
Compare more than the advertised subscription price. The right questions are whether charges are predictable, whether they track actual use or outcomes, and whether the product’s benefits justify its full cost.
- Bill predictability: Ask what is included in the base plan, what triggers additional charges, and whether usage can be monitored or capped. Request examples based on your expected workload rather than a generic estimate.
- Price-to-use fit: Check whether the meter counts users, tasks, AI requests, or another unit. Consider whether that unit reflects the work you need the software to do.
- Evidence of value: Identify a measurable result—such as time saved on a defined task, fewer manual steps, or a service-level improvement—and establish how you will measure it. Adoption by itself is not an outcome.
- Total cost of deployment: Include integration, data preparation, governance, training, and ongoing administration, not just the license or usage bill.
- Vendor economics and continuity: For critical workflows, understand how variable usage may affect costs and what controls, limits, or service terms apply when activity spikes.
Why implementation still matters
AI software is not automatically a frictionless substitute for existing systems. Connecting it to company data and workflows, setting access rules, and evaluating its outputs can require substantial work. Deloitte identifies implementation as one of the added complexities in the SaaS shift it describes.

Implementation partners are one possible route for enterprise deployments. C3.ai’s July 2026 filing names McKinsey & Company, PwC, Fractal, and Cathexis (formerly Paradyme) among consulting and systems-integration partners focused on enterprise AI implementation. That disclosure establishes their presence in C3.ai’s partner context; it does not show that any one firm is right for a particular organization.

Company disclosures and analyst findings support a practical conclusion: AI is changing software capabilities and encouraging experiments with monetization. They do not establish that SaaS as a delivery model is ending, that every AI product produces a financial return, or that usage-based pricing will replace subscriptions across the industry. The figures above come from a mixture of surveys, analyst reporting, and company statements; they are not a comprehensive measurement of AI’s effect on software revenue, employment, or long-term market structure.

For both vendors and buyers, the useful test is whether a pricing model matches the software’s real costs and the customer’s measurable benefit. Seat, usage, and consumption charges each create different trade-offs in predictability and alignment. The best fit depends on the product, workload, and evidence of outcomes—not on a general claim that AI has made SaaS obsolete.
