Agent Creation or Agent Engineering? Choose by What You Need to Own

Agent creation uses an existing application's agent runtime; agent engineering makes the agent a component your team operates. Choose based on the control you actually need.

Agent creation configures an agent inside an existing application; agent engineering builds an agent as a component of a system your team operates. Neither is automatically more advanced. Keep the agent in the application if its built-in runtime meets your needs; engineer it when your product or workflow requires control the application does not provide.

What separates agent creation from agent engineering?

The simplest distinction is feature versus component. An agent you configure and use through an existing application is a feature of that application. When your team places comparable capability behind its own product or operational workflow, the agent becomes a component of a system the team must run.

That shift changes who is responsible for decisions such as where the agent executes, how the application communicates with it, how it scales and authenticates, how failures are handled, and how its work is observed. It is a change in ownership and responsibility, not a required step on a maturity ladder.

What should guide the choice?

Start with requirements, not with a presumption that more engineering is better. Ask what the existing application’s abstraction does not let you control, and whether that gap matters enough to justify taking on the work.

  • Ownership and integration: Is the agent only used through the application, or must it become part of a product or workflow your team operates?
  • Execution and context: Do you need to determine how work runs, or how context is assembled, retained, and scaled?
  • Data and audit: Do you need to know where memory is persisted, which model receives particular information, or maintain your own audit trail and data boundaries?
  • Economics: Would control over context, caching, memory retrieval, or model routing produce enough value to justify the engineering and operating costs?
  • Operations: Are the application’s failure handling and observability sufficient, or must your team own those behaviors?

What engineering does—and does not—guarantee

Owning more of the system gives a team decisions to make; it does not automatically make the system secure, compliant, cheaper, or more reliable. Those outcomes depend on how the system is designed and operated, and the choice to engineer an agent should be justified by specific requirements rather than by an assumption that custom infrastructure is inherently better.

Matheus Guimaraes illustrates the cost trade-off with “£100,000” in developer time versus “£500” in token savings. These are rhetorical figures in his article, not measured statistics, a benchmark, or a study. They underline a useful question: would the control you gain be worth the full cost of building and running it?

Is this a maturity ladder?

No. In his DEV Community article for AWS, Guimaraes describes agent creation and agent engineering as different architectural choices about how much of the underlying system a team needs to own—not stages every agent should pass through. If an application’s decisions remain compatible with your requirements, using it is a valid endpoint. Engineering is appropriate when a defined need for ownership or control outweighs its added responsibility.

The article’s examples mention Claude, ChatGPT, Amazon Quick, and Strands Agents SDK. Those examples illustrate the discussion; they do not, on their own, establish current capabilities of those products. The cited page displays “Posted on Aug 18” and “Edited on Sep 23” without a year, so no publication year is assigned here. It identifies no named statistic from a publishing organization and year.
