Most businesses can start with five useful CRM segment types: customer or account fit, lifecycle stage, behavior and intent, current and potential value, and engagement or service needs. These are practical starting points—not a universal standard or a checklist every CRM must implement. Create a segment when reliable data can identify its members and the group points to a clear marketing, sales, or service action.

What makes a CRM segment useful?

A CRM segment is a group of records selected by shared criteria, such as a lifecycle property, profile field, purchase, or interaction. It is not the same as a persona: a persona is a description of a type of person, while a segment is made up of records that meet defined rules.

Before building one, name the action the group should receive, identify the fields and related records needed to select members, and decide who owns the follow-up. If the data is incomplete or the next action is unclear, refine the segment before activating it.

Five CRM segments to consider

1. Customer or account fit

Group records by attributes that show who the customer is and whether your business is positioned to serve them. A B2B company might use industry, company size, or location; a B2C business might use relevant profile attributes available in its CRM. Salesforce describes direct attributes such as postal code, first name, or birthday, and its sales-planning documentation discusses location, industry, and demographics. Choose only fields that matter to your offer and are reliable in your data. Salesforce: Use Segments in Marketing Cloud Next

Example: A regional service provider filters accounts by serviceable location and industry, then routes qualifying accounts to the appropriate sales team.

2. Lifecycle stage

Separate people according to where they are in their relationship with your business—for example, new lead, active opportunity, customer, or former customer. Lifecycle segments help teams choose communications that fit the relationship rather than sending the same message to everyone.

Example: A new lead enters an introductory nurture sequence; an active opportunity is routed to sales; a former customer receives an appropriate win-back message. Use a dynamic segment when membership should change as lifecycle data changes. HubSpot identifies lifecycle stage as an example of a frequently changing property. HubSpot: Create segments

3. Behavior and intent

Use observed activity—such as transactions, product usage, website or email engagement, or other relevant interactions—to identify what people do and what follow-up may help. Microsoft lists demographic, transactional, and behavioral attributes as possible segment criteria; Salesforce describes related attributes such as purchase history and email interactions. Example: A software company identifies customers who have not used a key feature and offers onboarding guidance. Define the activity and time period precisely so the group reflects meaningful behavior.

4. Current and potential value

Distinguish customers or prospects using documented business value and a reasonable view of future potential. Francis Buttle and Stan Maklan describe CRM segmentation as having a clear focus on customer value and the aim of identifying each segment’s value potential. Relevant data may come from internal marketing, sales, and finance records as well as external sources. Do not treat one score, threshold, or formula as universally correct; use criteria that fit your business and available evidence. Buttle and Maklan, Customer Relationship Management, second edition

Example: A business could identify accounts with substantial current spend and a documented opportunity to expand, then assign an account review to the responsible team. Consider whether the business can serve the group well before prioritizing it.

5. Engagement and service needs

Group people by the next action or support they need: sales follow-up, onboarding help, retention attention, a campaign, or a service response. Microsoft describes segments being used to target promotional campaigns, sales activities, and customer support. Salesforce documents workflows that can assign actionable lists to sales or service representatives. Some Salesforce actionable-list features have edition or license requirements, so availability depends on the product setup. Microsoft Learn: Segments overview Salesforce: Creating Actionable Lists by Using Actionable Segmentation

Example: Route customers with an open support issue to service rather than including them in an unrelated promotional campaign.

How to define and activate a segment

  1. Start with the action. State what marketing, sales, or service should do for the group and who owns that work.
  2. Choose records and fields. Identify the people or accounts to include, the attributes or events that qualify them, and any related records the CRM must use.
  3. Write the rules. Specify each condition and whether conditions are joined with AND or OR. Microsoft’s segment guidance supports conditions, nested subrules, and relationship paths; the way rules are grouped changes who qualifies. Microsoft Learn: Segments overview
  4. Check the data model and links. Confirm that the selected objects, fields, and relationship paths match your CRM’s data. Salesforce notes that relationship paths and even case-sensitive key mismatches can affect which records join a segment. Salesforce: Use Segments in Marketing Cloud Next
  5. Choose changing membership or a snapshot. HubSpot calls automatically refreshed groups active segments: records enter or leave as they meet or stop meeting criteria. Its examples include changing lifecycle properties and recurring behavior-based outreach. Static segments capture records that meet criteria when saved, which can suit a one-time campaign or event attendees. The HubSpot help article was last updated June 16, 2026. HubSpot: Create segments
  6. Validate before activation. Review a sample of included and excluded records, correct data or rule errors, and confirm the assigned team can take the intended action.

How to choose which segments to build first

Not every organization needs to create all five at once. Compare candidate segments using the following practical criteria; this is a decision aid, not a named industry standard.

Criterion Question to ask
Actionability Is there a specific marketing, sales, or service action for members?
Data availability and quality Are the required fields present, accurate, and correctly mapped to related records?
Membership behavior Should records enter and leave as data changes, or is a point-in-time group more appropriate?
Business value and fit Does the segment matter to the organization, and can the business serve it effectively?
Ownership Is a person or team responsible for the next action?

Start with a segment that scores well on these questions and has a manageable definition. Record its criteria, owner, refresh rule, and intended action so teams can maintain it consistently.

Why the five segments can overlap

These are different ways to understand the same customer, not five mutually exclusive buckets. One account can match your target profile, be an active opportunity, show recent product activity, have an estimated value, and need a particular service action. Keep the dimensions separate when that helps teams act; combine them only when the resulting rules remain understandable and useful.
