Your Agent’s Free-Text Output Is an API You Never Designed

If application code branches on an agent’s wording, free text has become an undocumented API. Define a structured decision, validate it, and keep evidence and authorization checks in the loop.

If your application decides what to do by searching an agent’s free-text response for words or phrases, that response is already functioning as an API—just one with no explicit contract. Stop treating prose as a control signal: define a structured decision, validate it before acting, and keep the evidence needed to inspect it later. Structure makes the boundary more reliable; it does not make the model’s judgment correct.

How free text turns into an undocumented interface

A generated string has no application-level schema unless your application defines and enforces one. But once code interprets its wording as a signal—such as searching for “approve”—the wording can affect control flow. A response like “do not approve” contains the same substring as “approve,” illustrating how a simple match can trigger the wrong branch.

This is not a claim that such failures happen at a particular rate. It is a design problem: wording may vary, while application behavior depends on an interpretation no one has formally specified. That hidden contract is difficult to validate, change safely, or audit.

Separate the decision from its explanation

Give the application a small, explicit result contract instead of asking it to infer a decision from prose. For example, define a closed set of statuses such as approved, rejected, and needs_review, plus typed fields for confidence and structured findings. Keep any user-facing explanation separate from the fields that drive program behavior.

The exact fields should fit the task. A decision contract should make clear what the application may act on, what requires review, and what counts as an incomplete result. A status alone is often insufficient context for a consequential action; preserve the findings or evidence that support the result.

Choose an output mechanism that fits the task

Approach What it establishes Best fit and limits
Prompt-only formatting Requests a shape in instructions, but does not by itself enforce that shape. Useful for low-stakes drafts or prototypes; application code still needs to parse and validate the result.
JSON mode OpenAI documents this as ensuring valid JSON, not adherence to a particular JSON Schema. Can help when JSON syntax is needed, but the host application must still check required fields, types, and allowed values.
Structured Outputs OpenAI documents this as adhering to a supplied JSON Schema. Use when a response needs a defined structure and the selected API/model supports the feature. Schema adherence does not establish that the values are true or appropriate.
Function or tool calling OpenAI documents this for connecting the model to application tools or functions. Use when the model needs to request an application capability. The host application still decides whether the requested operation is authorized and permitted.

For OpenAI’s documented distinctions and current feature details, see Structured model outputs and Function calling. These are OpenAI-specific capabilities; do not assume another provider offers equivalent behavior without checking its documentation. Prefer a structured response format when the goal is to shape content for a UI or application to consume, and tool calling when the model needs to request an operation through a defined capability.

Validate at the application boundary

Treat model output as untrusted input, even when the provider constrains its format. Before changing state, check every required field, its type, and its allowed values, including nested findings. A sketch that checks an object, a status enum, and a findings array is a useful starting point, not complete production validation for every contract.

  1. Receive and classify the response. Distinguish a completed response from a refusal, truncation or incomplete result, schema or parsing problem, and transport error when the API exposes those outcomes.
  2. Validate the contract. Reject or route results with missing fields, unexpected statuses, or malformed nested items. Do not silently coerce an unknown value into a favorable decision.
  3. Apply host-side policy. In ordinary application code, determine whether the requested action is allowed for this user, resource, and state. Schema validity is not authorization.
  4. Choose an explicit recovery path. Send invalid or uncertain outcomes to a defined retry, human-review, or safe-stop path rather than letting them fall through to action.
  5. Act only after checks pass. Keep the operation itself behind the same authorization and policy controls as any other input-driven action.

For high-impact actions such as payments, merges, or deployments, successful parsing should never be the only gate. Define which cases require human approval and how to reverse or contain an action if the decision proves wrong.

Keep enough evidence to audit the decision

Store the decision with the context needed to understand it later. Depending on the task and retention policy, that can include the input or a reference or hash, the allowed choices, the chosen value, supporting evidence, a request or decision identifier, and a timestamp. Preserve the model result in a form that lets reviewers connect the structured decision to the underlying evidence without treating a confidence field as proof.

Auditability is part of the interface design: it helps diagnose an unexpected branch, assess a disputed result, and improve the contract or policy without guessing what the model saw.

A valid structure is not a correct decision

A model can return a perfectly valid object and still be wrong. Typing does not make a subjective label objective, and schema enforcement cannot replace task-specific tests, least-privilege permissions, human review where warranted, or rollback planning. Treat structure as a way to make the boundary explicit and checkable—not as a guarantee about the judgment inside it.

Author ruixuan jiang made the core point in a DEV Community article published 2026-09-25: “Any time you parse meaning out of generated text, you have declared an API. You just did not write it down.” The practical response is to write that contract down, enforce it in the application, and retain the controls that govern what happens next.
