Workflow Automation for Businesses: Why It Matters and Where to Start

Workflow automation can improve speed, consistency, and visibility when applied to stable, repeatable processes. Learn where it fits, where it struggles, and how to measure results.

Workflow automation helps businesses move repeatable work through the right steps with less manual effort. When a process is stable and well understood, software can route tasks, transfer information, send notifications, and apply consistent rules—improving speed, handoffs, visibility, and capacity. Those gains are possible, not guaranteed: automating a fragmented or frequently changing process can add cost and friction.

What workflow automation means

Workflow automation uses software to carry out some or all steps in a recurring business process. IBM describes it as replacing manual tasks with software that executes all or part of a process (IBM’s overview of workflow automation). A workflow may span people and applications: for example, a customer request can trigger a review, move to an approver, update a record, and notify the next team.

The term overlaps with robotic process automation (RPA). RPA often automates an individual, structured task—such as copying data between systems—whereas workflow automation can coordinate a sequence of tasks, systems, and people. The distinction is not absolute; vendors use the terms in overlapping ways.

Why businesses automate workflows

Reduce repetitive manual work

Automating routine routing, data transfer, reminders, or status updates can free employees to focus on work requiring judgment or personal attention. The effect depends on how much of the process is genuinely repetitive and how often people must intervene.

Make handoffs and rules more consistent

A defined workflow can send a request to the designated owner, apply the same approval rules each time, and flag missing information. This can reduce missed handoffs and variation, provided the rules and inputs are accurate.

Lower avoidable errors and rework

Moving structured information without repeated manual entry can reduce opportunities for transcription mistakes. Automation does not guarantee accuracy: incorrect source data, poorly configured rules, or failed integrations can create errors at scale.

Improve visibility and service capacity

Workflow status, ownership, and exceptions can be easier to track when they are recorded in a shared process rather than scattered across messages and spreadsheets. Handling routine work more efficiently may also help a team serve more requests, but actual capacity gains depend on exception rates, system reliability, and ongoing support.

These are operational reasons to consider automation, not proof of guaranteed savings or headcount reductions. People may still need to monitor exceptions, maintain integrations, review outputs, or handle sensitive interactions.

What adoption and savings figures do—and do not—show

In June 2023, 94% of 508 Harvard Business Review audience members familiar with their organizations’ digital workflow maturity said digitizing workflows was important. The survey appeared in sponsored content from Adobe and Microsoft; it measures reported importance, not demonstrated returns (HBR’s 2023 workflow digitization survey).

Deloitte’s 2022 intelligent automation survey covered 479 executives in 35 countries. Respondents expected an average 31% cost reduction over the following three years; organizations that had moved beyond pilots reported an average 32% cost reduction. These are survey expectations and self-reported results, not controlled estimates or forecasts for an individual company. Deloitte also found that more than half of respondents had not calculated expected cost reduction and 70% had not calculated expected revenue increase (Deloitte’s 2022 survey results). The figures concern intelligent automation broadly, not workflow automation alone.

Salesforce reports that 95% of IT and engineering leaders said their organizations prioritized workflow automation in pandemic-era research involving more than 25,000 consumers, business buyers, and professionals. That is historical context, not a current adoption rate (Salesforce’s workflow automation report).

Which business processes are good candidates?

Start with processes that happen repeatedly, follow clear rules, use structured information, and have identifiable owners. IBM describes examples including employee onboarding, approvals, CRM communications, finance, purchasing, manufacturing, and IT or security processes (IBM’s workflow automation overview). Practical candidates include:

  • Routing an approval to the correct person and escalating it if it stalls.
  • Notifying teams when a customer completes a defined step.
  • Transferring structured information between connected systems.
  • Coordinating repeatable onboarding tasks and reminders.
  • Triaging routine service tickets by category or priority.

Microsoft notes that RPA works best for structured, rule-based, repetitive processes and is less suitable when process attributes change constantly (Microsoft’s explanation of RPA benefits). Keep human review for judgment-heavy decisions, unusual cases, or interactions where context and empathy matter.

When automation may create more trouble than value

A process is a poor candidate if nobody can explain its steps, ownership is unclear, exceptions are common, or the underlying applications and data do not work reliably together. Deloitte identified process fragmentation, lack of clear vision, insufficient IT readiness, and resistance to change as barriers to scaling intelligent automation in its 2022 survey (Deloitte’s survey findings).

  • Unstable rules: Frequent policy or process changes mean the automation may require constant adjustment.
  • High exception rates: If most cases need manual judgment, automation may simply add another layer to the work.
  • Poor data or disconnected systems: Inaccurate inputs and fragile integrations can produce unreliable results.
  • Unclear accountability: Someone must own approvals, exceptions, monitoring, and maintenance.
  • Unaddressed employee concerns: A tool that conflicts with how teams actually work may be resisted or bypassed.

How to prepare and evaluate a workflow

  1. Document the current process. Record each step, owner, system, handoff, delay, and exception before choosing software.
  2. Remove unnecessary steps. Clarify rules and ownership first; automating avoidable work makes it faster, not more useful.
  3. Mark human decision points. Define which cases the system can handle and when it should pause, escalate, or request review.
  4. Check data and integration needs. Confirm that the relevant applications can exchange the required information and that inputs are dependable.
  5. Pilot a bounded workflow. Start with a manageable process, make responsibilities clear, and monitor failures and exceptions.
  6. Compare results with a baseline. Track the same measures before and during the pilot, then after rollout; include the costs of setup and ongoing upkeep.

A neutral comparison of approaches should consider process fit, coverage, integration, oversight, and implementation burden. RPA may fit a narrow, repetitive task; an end-to-end workflow may be more appropriate when a process crosses people and systems. Neither is inherently the better choice: the right scope depends on the process and the organization’s ability to support it.

How to tell whether the business case is working

Before implementation, record a baseline that reflects both operational performance and the experience of people involved. Compare like with like—for example, similar request types and volumes—so a change in workload is not mistaken for an automation benefit.

  • Process performance: volume, completion time, stalled handoffs, and missed deadlines.
  • Quality: errors, rework, incomplete records, and exceptions requiring human intervention.
  • Effort and cost: manual time, operating costs, and the setup, integration, governance, and maintenance needed to run the automation.
  • Service and people: customer or employee experience, and whether staff can spend more time on higher-value work.

Review the measures during a pilot and after rollout. If cycle time improves but rework or support costs rise, the process may need redesign rather than wider deployment. The point is to test a business-specific outcome instead of treating survey averages as a promised return.
