Production can receive a different configuration from the one that worked on your laptop. A missing, stale, overridden, or build-time-frozen value can point an application at the wrong service—or make it fail only when a particular code path runs. The practical fix is to trace each setting to the running process, validate required values before serving traffic, and test the deployed artifact in its target environment.
How a local .env setup turns into a production failure
A local .env file is one possible source of configuration, not a guarantee about what a deployed process receives. A developer may test against a local database URL, while the deployment platform supplies another value, supplies none, or overrides it. A build may also capture a value before the application is deployed. The resulting behavior depends on the framework, build pipeline, container setup, and hosting platform.

This is a common failure pattern, not a claim about a particular named outage. The right question is not simply whether a file contains the expected text; it is which configuration source wins, when the application reads it, and what the running service actually does.

Keep settings that vary between deploys separate from application code. The Twelve-Factor App identifies database and other resource handles, third-party credentials, and per-deploy hostnames as examples of configuration. Its guidance is concise: “A twelve-factor app strictly separates config from code.” The Twelve-Factor App: Config

This does not mean every harmless default must be secret or absent from version control. It means deploy-specific settings and credentials should not be entangled with code or treated as though a checked-in file automatically describes production.
Next.js says its starter template ignores .env files and warns that they almost never belong in a repository. Its guide also discusses committed defaults in the context of tested environments; do not confuse a safe default with a production secret. Next.js environment variables
Which value wins? It depends on the stack
Next.js environment-file order
Next.js documents this lookup order for environment variables: an existing process.env value, then the environment-specific local file (such as .env.production.local), then .env.local except in the test environment, then the environment-specific file (such as .env.production), and finally .env. An earlier source takes precedence over a later one. A value in a file may therefore be present but not be the effective value.

That ordering is specific to Next.js. Check the documentation for the framework and version you actually deploy rather than applying it to another application. Next.js environment variables
Docker Compose has its own precedence interactions
Compose configuration can draw on shell variables, .env files, Dockerfiles, and command-line overrides. Compose documents how these sources interact; a file review alone cannot establish what a container receives, especially when a deployment command or shell environment supplies an override. Inspect the configuration and invocation used by the actual deployment. Docker Compose environment-variable best practices
Trace the deployed source, not just the repository
For each setting, identify its source in the build, orchestration, and hosting configuration. Record which layer has precedence and confirm that the expected value reaches the running service. OWASP’s testing guidance emphasizes verifying effective runtime configuration because overrides can make source-file review insufficient. OWASP Web Security Testing Guide

Build-time values are not runtime values
Next.js public variables are included in browser code
In Next.js, variables prefixed with NEXT_PUBLIC_ are inlined into client-side JavaScript during next build. Treat them as public: never put credentials or other secrets in them. Because the value is captured in the build output, changing a deployment environment variable later does not change the value already embedded in that browser bundle. Next.js environment variables
Server-side runtime reads can support artifact promotion
Next.js can read server-side environment variables at runtime during dynamic rendering. Its self-hosting guide describes using one built image across environments when values are read at runtime. That differs from build-time use: a value captured during the build may require a new build to change, while a runtime-read server value can vary with the deployed environment. Test the promotion model you intend to use; do not assume every variable behaves the same way. Next.js self-hosting
| Configuration approach | When it is read or applied | Can the same artifact move between environments? | Exposure and operational considerations |
|---|---|---|---|
| Next.js server-side value read at runtime during dynamic rendering | At runtime | Potentially; Next.js documents promoting one image across environments for runtime reads | Keep secrets server-side and protect access to the deployment configuration |

Depends on framework and when the process loads it | Not established as a production promotion mechanism by itself | Useful for development, but not a secret-management system |
| Orchestrator-injected environment variable | When the deployment environment starts or configures the process | Often suited to environment-specific runtime settings; exact behavior depends on the platform | Access controls and process-level exposure need consideration |
| Mounted secret file or sidecar pattern | According to the orchestrator and application integration | Depends on implementation | May reduce some environment-variable handling risks but adds integration and operational complexity |

Keep secrets out of code and build artifacts
A .env convention is not itself a secret-management system. OWASP cautions that secrets passed as container environment variables are generally accessible to processes and may appear in logs or system dumps; it advises against hardcoding secrets through Docker ENV or ARG. The appropriate handling depends on the selected platform and threat model. OWASP discusses orchestrator injection, mounted secret volumes, and dedicated secret-management options, and recommends scoped access, monitoring, and regular rotation. OWASP Secrets Management Cheat Sheet
For an organization needing access control, rotation, and auditability, a dedicated secrets-management service may be appropriate. OWASP lists AWS Secrets Manager, Google Secret Manager, Azure Key Vault, and HashiCorp Vault as examples; that is not a claim that one option suits every team.

If a credential reaches source control or a build artifact, treat it as exposed: revoke or rotate it and investigate access. OWASP supports monitoring and rotation, but does not prescribe a specific response timeline.

Pre-deploy checklist: verify what the app will actually use
- Inventory settings. List every required variable and classify it as a secret, server-only configuration, or intentionally public configuration. Document where it is expected to come from in each environment.
- Map precedence. Check the framework’s documented load order and the deployment system’s overrides. For Next.js, use its documented file order; for Compose, account for shell variables,
.envfiles, Dockerfiles, and command-line overrides. Confirm the value source for the actual deployment invocation. - Mark the build/runtime boundary. Identify which values are consumed during the build and which are read by the running server. In Next.js, treat every
NEXT_PUBLIC_value as browser-visible and build-time. If you promote one artifact, verify that environment-specific server configuration is read at runtime. - Validate at startup. Check required values for presence, type, range, and allowed formats before the service accepts traffic. Fail startup when security-sensitive configuration is missing or invalid instead of silently falling back to a dangerous default. OWASP’s Next.js guidance also recommends allowlisting hosts and origins and failing closed. OWASP Next.js Security Cheat Sheet
- Use a production-like smoke test. Deploy the artifact with the intended environment settings and exercise critical paths, such as database access or an external service connection. Check observed behavior and safe configuration metadata, not secret values. A source file that looks correct is not proof of effective runtime configuration.
- Protect credential delivery. Keep real credentials out of version control and image build instructions. Use the selected platform’s secret mechanism or a secrets manager, limit access to what is needed, monitor use, and rotate credentials according to your policy.
What to log when configuration fails
Make configuration failures diagnosable without revealing secrets. Report the missing or invalid setting’s name, the validation that failed, and the environment or component involved. Avoid printing raw credentials, tokens, connection strings, or complete environment dumps. A clear startup error is safer and faster to troubleshoot than a service that starts with an accidental fallback and fails later under traffic.
Next.js’ security guidance puts the distinction plainly: “Security-sensitive configuration assembled from environment variables is still code.” Validate it with the same care as other security-critical application logic. OWASP Next.js Security Cheat Sheet
How to choose a configuration approach
- For local development: local environment files are convenient, but keep credentials out of version control and distinguish local defaults from production settings.
- For production secrets: use a platform or secrets-management mechanism with access control and rotation suited to your deployment. Do not assume environment variables are automatically private from processes or diagnostics.
- For portable builds: prefer runtime reads for server-side values when the framework supports them and your deployment design calls for a single artifact promoted across environments. Keep browser-public values distinct because a Next.js
NEXT_PUBLIC_value is frozen into the build output. - For container secret delivery: compare environment injection with mounted secret files or other orchestrator-supported patterns against your application’s integration needs, process exposure, and operational complexity. OWASP identifies these as patterns, not a universal winner.
Exact behavior is framework- and platform-dependent. Next.js and Docker Compose provide concrete examples, but neither defines a universal precedence rule for all deployed applications. Verify your own framework and hosting provider’s current documentation.
