Why Open-Source Updates Can Be Difficult: Dependencies, Maintainers, and Breaking Changes Explained

Open-source upgrades involve more than changing a package version. Understand dependency trees, breaking changes, maintainer signals, security updates, and a practical review process.

Open-source updates can be difficult because changing one package may affect a whole dependency tree, the project’s compatibility promises, and your own application code. A version number is a useful signal, not a guarantee that an upgrade will work unchanged. Safer updates start with knowing what your project actually uses, checking the project’s release and support information, and testing changes in manageable steps.

Why can a software update break a project?

An application is rarely just the packages its developers intentionally selected. It may depend directly on several libraries, and each of those libraries may depend on others. Those additional packages are transitive dependencies. Together, they form a dependency tree—or, in larger applications, a graph in which different packages may rely on the same underlying component.

Updating one package can therefore change more than one line in an application’s manifest. A package manager may resolve a different version of a transitive dependency, or an updated package may require a newer runtime, language standard, or related package. Your code may also rely on behavior that the updated project has changed or removed. The result can be a failed installation, a test failure, a runtime problem, or a security fix that takes additional work to adopt.

Several kinds of information determine what is actually installed: the versions your project declares, the package manager’s resolution rules, any version constraints, and the lock file where the ecosystem uses one. A declared range describes what versions may be acceptable; a lock file records a particular resolved set. HM Revenue & Customs guidance on dependency use emphasizes assessing whether a dependency is suitable to maintain and recognizing that adding it means relying on its contributors for future updates and security work. A dependency inventory and lock-file review help make that reliance visible.

Direct and transitive dependencies have different visibility

A direct dependency is one your project explicitly chooses. It is easier to identify as part of your design, and your team can review why it is present. A transitive dependency arrives through another package. You may not call it directly, but it can still affect the software you ship, its security exposure, and whether installation or runtime behavior changes.

This distinction matters during both routine maintenance and incident response. Looking only at the top-level manifest can miss packages pulled in several steps down the tree. Use the package manager’s inventory or dependency-reporting features, together with the project’s lock file where applicable, to understand the resolved set. Treat changes in that resolved set as reviewable changes rather than harmless bookkeeping.

Compatibility has more than one layer

A package can continue to expose the same API and still become difficult for a particular application to upgrade. The application might use a runtime version the package no longer supports, rely on a removed configuration option, or need a compatible version of another package. Conversely, a package may make internal changes without requiring downstream users to do anything. The practical question is not only “Did the package change?” but “Does this change require our project to change its code, setup, or supported environment?”

What counts as a breaking change?

A breaking change is a change that requires downstream users to modify their code or setup to keep working. An API change is one example: a function or method that users call may be removed, renamed, or changed in a way that requires edits. Changes to supported runtime or language-standard versions can also force downstream work, even if the application’s calls to the library remain the same.

In some ecosystems, adding a dependency can itself create extra work—for example, if adopting the change requires users to install or configure something new. Whether a particular change is considered breaking depends on the project’s documented guarantees and the effect on its users, not just on the size of the code change.

A policy example is not a universal rule

Google’s published policy offers one explicit definition: within its scope, a breaking change to supported functionality between released library versions is a change that requires a customer to do work to upgrade. For the opted-in GA libraries covered by that policy, a breaking change to a GA API requires a major version bump and should be accompanied by user instructions. The policy also treats dropping runtime or language-standard support as potentially breaking, depending on the guarantees involved.

That is a useful example of how a project can define and communicate its compatibility expectations. It does not establish a universal rule for open-source projects. A project may have a different policy, may not make the same compatibility guarantees, or may not use the same release labels. Check the specific project’s policy and release notes before treating its version number as a promise about your application.

What do version numbers tell you—and what do they not?

Semantic Versioning is a convention tied to a declared public API. In its familiar form, a version has major, minor, and patch components. Under the convention, a major increment signals an incompatible public-API change, a minor increment signals added functionality that is compatible within the declared API, and a patch increment signals a compatible bug fix. This can help maintainers set expectations and help users decide what to inspect first.

  • [Dont Hesite to Order] 24 hours customer services and professional technology team are standing by

Those signals are useful only in context. The convention assumes a project has identified its public API and follows the convention for that project. Release practices differ across projects and ecosystems, and a version label by itself cannot establish whether a particular application will remain compatible. A minor or patch update can still expose an assumption your project made; a major update may include migration guidance that makes the upgrade straightforward. Read the project’s own versioning policy, release notes, and migration instructions.

Release notes are especially important when a change crosses a major version, changes runtime support, deprecates behavior, or alters setup. Look for what changed, which users are affected, what action maintainers recommend, and whether the release notes identify a migration path. If that information is absent or unclear, treat the upgrade as requiring investigation rather than assuming it is safe.

Why do maintainers matter to an update?

Open-source availability does not by itself guarantee ongoing support. The people or organizations maintaining a dependency influence whether bugs are addressed, security issues receive attention, and compatibility information is published. HM Revenue & Customs guidance highlights the practical importance of reviewing a dependency’s maintenance suitability and notes that using it means relying on its contributors for future updates and security work.

Assess observable project signals rather than assuming all projects have the same staffing or response expectations. Useful questions include whether the project publishes releases and change information, whether its stated support policy fits your needs, and whether you can identify where to find security or compatibility guidance. Consider whether the dependency is essential to your application and what you would do if it needed a fix your team could not obtain promptly.

These signals inform a decision; they do not prove how quickly a maintainer will respond to a future issue. The available guidance establishes maintenance and contributor reliance as practical concerns, not a universal staffing threshold or response-time standard. For a dependency that is important to production or security, record who owns the decision to update it and how the team will monitor relevant changes.

How to update dependencies safely

A safe update process makes the change visible, limits the amount of unrelated work in one review, and checks whether the application still meets its requirements. The exact commands and interface labels depend on the ecosystem and package manager, so use the documentation for the tools your project actually uses rather than copying commands meant for another stack.

  1. Inventory the resolved dependencies. Identify direct packages and inspect the resolved dependency tree, including transitive packages. Check the lock file if the ecosystem uses one. Note the application’s runtime and language requirements, since these may constrain which package versions are usable.
  2. Find the reason and scope of the update. Determine whether the package is outdated, has a security issue, or needs a particular fix. Establish which resolved versions would change and whether the proposed update affects only the intended dependency or also changes other packages.
  3. Read the project’s compatibility information. Review the release notes, migration instructions, support policy, and any documented versioning convention. Pay particular attention to major-version changes, deprecations, and changes to runtime or language-standard support.
  4. Choose an update scope your team can review. Where the project and package manager permit it, prefer a steady cadence and changes that are small enough to understand. A single large catch-up after many releases can bundle multiple behavior changes and make it harder to identify which one caused a failure. Small changes are not automatically safe, but they can be easier to diagnose.
  5. Review manifest and lock-file changes. Check what versions were selected and whether the update changed transitive dependencies. Verify that the changes match the intended scope. An unexpected change in the resolved set is a reason to investigate before merging, not something to ignore because the application manifest appears unchanged.
  6. Run automated checks. Run the project’s relevant tests and CI checks after changing dependencies. Investigate test failures, compatibility warnings, and installation or build problems before shipping. Passing tests provide evidence about the paths they cover; they do not prove that every downstream behavior is unaffected.
  7. Record the outcome. Make the purpose of the update and any required migration clear in the review. If you defer a change, especially one related to security or supported runtimes, make the decision visible so it can be revisited.

Use automation as a proposal and visibility layer

Dependency scanning and update automation can help surface outdated or vulnerable packages and create proposed changes for normal code review and CI. Automation is most useful when it fits the project’s package manager and CI workflow, gives reviewers enough information to understand the update, and leaves time for tests and human review. It should not turn a version change into an automatically trusted change simply because a tool proposed it.

When evaluating an update approach or dependency tool, compare the capabilities that affect your workflow:

What to compare Why it matters
Visibility into direct and transitive dependencies Shows whether the team can see the full resolved set rather than only packages named in the manifest.
Detection of vulnerable and outdated versions Helps separate routine maintenance from updates that need security attention.
Control over patch, minor, and major updates Lets the team choose how proposed version changes fit its review and testing capacity.
Compatibility with the package manager and CI Proposals need to reflect the project’s actual dependency resolution and checks.
Review and test workflow Updates should be examined and tested as part of the normal development process.
Separate treatment for security updates Ordinary update preferences may not control how security fixes are surfaced.

How should teams handle security updates?

Security updates deserve explicit visibility because their urgency may differ from routine version maintenance. The priority depends on the application’s exposure and operational needs, but teams should be able to identify vulnerable packages in the resolved dependency set and decide how to address them. A dependency scanner can help surface issues, while the normal review and CI process helps check the proposed fix against the application.

Do not assume that settings for ordinary version changes also govern security fixes. GitHub’s Dependabot documentation says that its update-type configuration limits version updates, while security updates are still created regardless of that setting. This is a detail of GitHub’s documented behavior, not a claim about every update automation service. Check the settings and documentation for the specific tool your team uses.

When a security-related package is transitive, identify which direct dependency brings it into the application and what update path is available. The needed fix may require updating that parent package or adjusting a broader set of resolved versions. Review the lock-file changes and run the relevant checks so the security response does not introduce an unexamined compatibility problem.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Why can old dependencies make security fixes harder?

An older dependency can complicate a fix when the version currently used is not the version that contains the needed change, or when adopting the fix requires a sequence of upgrades. The package may be transitive, so the application team may need to understand and update the package that introduces it. The change can also intersect with runtime requirements, compatibility promises, and the application’s own code.

Maintenance assessment is therefore part of security planning, not just a question of whether a package works today. Before adding a dependency, consider whether the project’s maintenance information and release practices are suitable for the role it will play. For dependencies already in use, keep their presence visible and establish a process for reviewing security notices and proposed updates. The point is not that every old package is vulnerable or unsupported; it is that relying on an unexamined dependency can leave the team with less context when a fix becomes necessary.

What to do when an upgrade fails

A failed upgrade is a diagnostic signal. Avoid changing several unrelated packages at once while trying to resolve it: reducing the change scope makes it easier to locate the incompatibility.

  • Installation or resolution fails: inspect the package-manager output, declared version constraints, and lock-file diff. Check whether the proposed package version requires a different runtime or conflicts with another resolved dependency.
  • Tests or builds fail: compare the failure with the release notes and migration instructions. Determine whether the application uses an API or behavior that changed, or whether a transitive dependency changed along with the direct package.
  • A runtime or language requirement is no longer met: compare the package’s current support information with the environments your application needs to support. Decide whether to update the application environment, select another compatible package version, or defer the change with a documented reason.
  • The release information is unclear: do not infer compatibility from the version number alone. Inspect the project’s documented policy and available change information, and test the proposed change in your own project before shipping.

Once you identify a likely cause, adjust the smallest relevant part of the dependency set, repeat the affected checks, and review the resulting lock-file changes. If the update cannot be adopted immediately, keep the issue visible—particularly when it concerns security, a supported runtime, or a dependency that is difficult to replace.
