Why I Chose Kafka Over a Simple Job Queue for a Solo-Built Incident Management Tool

Kafka’s retained event log and independent consumer groups can help an incident tool that needs replay or fan-out. For simple task handoff, a job queue may be the more appropriate choice.

Kafka is a sensible choice over a simple job queue when an incident tool needs a retained event history that can be replayed or read by several independent systems. A queue is usually the simpler fit when the only requirement is to hand each task to a worker. The title alone does not establish which of those needs drove this project, so the choice should be explained through the requirements the implementation actually had—not through Kafka’s capabilities in the abstract.

What Kafka gives you that a simple job queue may not

Apache Kafka describes event streaming as capturing events, storing them durably, processing them in real time or retrospectively, and routing them to destinations. A Kafka topic retains records according to its configured retention policy, so consumers can read available records again. That makes Kafka a retained event log, rather than only a mechanism for assigning work to a worker. Apache Kafka: Introduction

That distinction can matter in incident management. An incident event—such as an alert being opened, acknowledged, or resolved—could feed notification delivery, an audit trail, and metrics independently. Kafka consumer groups allow separate applications to read the same topic, while consumers within one group divide the work among themselves. These are architectural possibilities, not confirmed features of this particular tool. Apache Kafka: Introduction

When Kafka is the better fit

Kafka is easier to justify when the application has a specific requirement that benefits from a retained stream. The relevant question is not whether an incident system could someday use replay or multiple subscribers, but whether the current design needs them.

  • Replay: The application needs to rebuild a view, recover a consumer, or reprocess retained incident events.
  • Independent subscribers: More than one application needs each event, and those applications should progress independently rather than compete for one task.
  • Partition-keyed history: The system needs ordering for related events, such as events sharing an incident key, within a defined partition.

If one of these needs drove the decision, explain how the tool uses it: what it retains, which consumers read the stream, or what key groups related events. Without that implementation detail, the case for Kafka remains a general architectural argument rather than an account of why this project chose it.

When a simple job queue is the better fit

If the requirement is simply to hand each task to a worker, with no useful replay history and no independent subscribers, a conventional queue is usually the lower-complexity starting point. It keeps the central model focused on work to be processed, rather than on an event stream that may require decisions about retention, partitioning, consumers, and broker operations.

That is not a claim that every queue has the same acknowledgment, retry, or failure behavior. Compare the actual systems under consideration: how they acknowledge work, retry failures, handle poison messages, and expose operational responsibilities. Kafka’s documented mechanisms do not establish that it is cheaper, faster, or more reliable for a particular workload.

Ordering and parallelism depend on partitioning

Kafka guarantees record order within a topic partition, not globally across every partition. Records with the same key are written to the same partition, which can preserve order for a keyed sequence such as events for one incident. The key and partitioning strategy therefore shape what “in order” means to the application. Apache Kafka: Introduction

Partitioning also bounds parallel processing within a consumer group: consumers are assigned partitions, so active consumers processing a topic in that group cannot exceed the topic’s partition count. More consumers do not automatically mean more parallelism. Apache Kafka: Introduction

Delivery guarantees need deliberate design

Kafka’s delivery semantics include at-most-once, at-least-once, and exactly-once approaches, but none should be treated as a blanket guarantee that incident actions happen exactly once. The result depends on configuration and failure boundaries. In particular, duplicate events and external side effects—such as sending a notification or updating another service—need explicit handling. Include the operating burden in the decision

Kafka can run on servers, virtual machines, or containers, either self-managed or through a managed service. A managed offering shifts some infrastructure work; it does not make operational ownership or cost irrelevant. The available evidence does not establish how this tool was hosted or what it cost, so those details should be included only if verified from the project. Apache Kafka: Introduction

AWS describes Amazon MSK as a managed service for Apache Kafka and Kafka Connect, but a historical MSK release announcement does not establish present-day versions, regional availability, limits, or pricing. A practical way to explain the choice

  1. Name the actual requirement. State whether replay, independent consumers, or keyed ordering was necessary for the tool, rather than merely possible.
  2. Describe the event flow. Identify what is published, which applications consume it, and whether those consumers belong to one group or separate groups.
  3. Define ordering and failure behavior. Explain the key and partition scope, how retries and duplicates are handled, and what happens when an external action fails.
  4. Account for operations. Say whether Kafka is self-managed or managed and what monitoring, security, and maintenance the project takes on.
  5. Compare against the simplest adequate queue. If no retained replay or independent fan-out is needed, Kafka’s extra machinery may not earn its place.
