Ecommerce AI depends on data that is accurate, accessible, consistent and fresh enough for the decision at hand. When product, inventory, order and customer records are scattered across systems or conflict with one another, recommendations and forecasts can be unreliable. Surveys show that retailers and other organizations report data readiness as a recurring obstacle—but they do not prove that every AI project fails without one central database, or that centralization alone guarantees success.
Why can fragmented ecommerce data undermine AI?
An AI system can only use the information it can access and interpret. In a retailer, product attributes may sit in a catalog, stock levels in an inventory system, orders in a commerce platform, and customer activity across a website, app and physical stores. If those records are incomplete, stale or inconsistent, a model may make a poor recommendation or forecast even when its underlying technique is sound.

For example, a recommendation system could miss a product variant because its attributes are inconsistent across channels. A demand forecast could be misleading if recent sales are available but current inventory is delayed. A customer-service tool could give an incomplete answer if it cannot see an order record. These are risks arising from disconnected inputs, not measured failure rates for ecommerce AI as a whole. Salesforce warns that ununified and unharmed data can lead to ineffective or inaccurate output; a 2026 report syndicated by ANI also describes information fragmented among stores, ecommerce platforms and apps. Salesforce’s retail AI survey and the ANI-syndicated Nisum report discuss these concerns.
What do the surveys say about data readiness?
Different surveys use different populations, dates and definitions, so their percentages should not be combined into a single industry-wide failure rate. They do, however, show that respondents commonly report gaps between collecting data and making it useful for AI or other decisions.

Fivetran’s survey summary also reported that 68% of organizations with less than half their data centralized said they had lost revenue tied to failed or delayed AI projects. In the same survey, 41% said a lack of real-time data access prevented AI models from delivering timely insights. These are respondents’ reports, not proof that centralization causes better outcomes. The summary also found that 67% of highly centralized enterprises devoted more than 80% of data-engineering resources to maintaining pipelines. Centralization can help make information available, but it does not remove the work of keeping connections reliable, data governed and inputs current.
Does ecommerce AI require one central database?
No. The evidence supports a need for data that is connected, governed, sufficiently fresh and trustworthy for a particular use case; it does not establish one universally correct architecture. A retailer might bring data into a shared platform, connect systems through managed pipelines, or use another design that provides authorized access to the right records. The choice depends on the decision, existing systems, required update speed, privacy controls and maintenance capacity.

Centralizing records without resolving conflicting identifiers, inconsistent product definitions or stale stock figures can simply make poor data easier to reach. Conversely, information does not have to reside in one physical database if systems can reliably provide the needed data with appropriate permissions and freshness. The practical test is whether the AI application can use the right information, understand what it means and trace its outputs to dependable inputs.
How can a retailer prepare data for an AI project?
Start with the business decision rather than a broad mandate to “centralize everything.” The following checklist synthesizes the data-quality, integration, access and governance issues raised in the surveys; it is a practical guide, not a framework tested by one study.

- Define the decision and outcome. Specify whether the project will support product recommendations, search ranking, demand forecasting, inventory management, pricing or customer service. Decide what result would count as improvement and establish a baseline for comparison.
- Map the data dependencies. Identify which systems hold the relevant product, customer, order, inventory and channel records. Note each source’s owner, update schedule and access rules so the team knows where information comes from and who can resolve problems.
- Check for defects that affect the use case. Look for missing fields, duplicate records, mismatched identifiers, conflicting product attributes, stale inventory and gaps in customer history. Check that consent and other access restrictions are represented where they apply.
- Agree on definitions and quality rules. Decide what terms such as “available,” “returned” or “active customer” mean across systems. Set checks for completeness, consistency and freshness, assign accountable owners, and preserve lineage so teams can trace an AI output back to its inputs.
- Connect only what is needed. Provide the application with the least data and access it requires. Choose a refresh interval suited to the decision: inventory availability may need more frequent updates than a periodic merchandising analysis. Include privacy, security and bias considerations in the design.
- Monitor the data and the result. Track changes in source systems and check whether the application’s outputs remain useful as products, suppliers and demand change. Data preparation is ongoing work, not a one-time migration.
- Pilot before expanding. Compare the project with its baseline using operational or customer outcomes. Investigate unexpected results and data-quality failures before extending the system to more products, channels or decisions.
The ANI-syndicated Nisum report similarly recommends identifying and unifying sources, assigning ownership for data quality and establishing governance before scaling. Its accompanying claim that “5.5 per cent” of AI-using organizations see “real financial returns” is not a dependable general benchmark: the syndicated page does not provide the underlying study, sample, definition or method.

The retail surveys and broader enterprise findings document reported readiness problems; they do not establish a universal causal rule that AI projects fail without a centralized database. Their populations, geographies, dates and definitions differ, and several findings come from vendor-published or vendor-commissioned research. They also do not identify a single architecture, supplier or data platform as the answer. A retailer should use the findings as a reason to assess its own data dependencies, not as a prediction that a particular project will fail or succeed.
