Diagnose the point where the stream fails before changing equipment: check the encoder and stream health, measure upload under realistic conditions, then compare what different viewers experience.
Why local playback does not rule out a streaming problem
Playing a file on the church computer mainly tests whether that device can read and play the file. A live broadcast adds several more steps: the encoder processes the video and audio, the computer sends the stream over the church’s outbound connection, YouTube receives and delivers it, and each viewer’s device and connection must keep the player supplied.
A problem at any of those points can produce buffering even if the original file is intact. The symptom alone does not prove that the file, computer, internet provider, or YouTube is at fault.
First identify where and for whom buffering happens
Before changing settings, ask viewers what they see and compare their reports. Buffering means playback pauses to load; a long delay between the service and what a viewer sees is a different issue.

- One viewer: Have that person try another supported device or connection. A problem limited to one viewer points toward investigating that viewer’s playback setup, though it does not prove the cause.
- Several viewers on the same Wi-Fi: Check that network and whether other people or devices are using it heavily.
- Viewers on unrelated connections at the same time: Check the encoder and YouTube Live Control Room stream-health information. YouTube says the encoder may be responsible when many viewers report errors together.
- The encoder preview or local archive is also faulty: Investigate the computer, source routing, encoder errors, or processing load before treating this as a viewer-only problem.
- The stream looks healthy at the encoder but viewers buffer: Investigate outbound connectivity and viewer playback separately. A clean encoder preview narrows the search; it does not establish that every later link is healthy.
This is a practical way to sort the evidence, not a published YouTube scoring system or a guarantee that one symptom has only one cause.
Check the encoder and stream health
- Inspect the encoder’s preview or output. Look and listen for freezes, missing audio, or other faults before the stream reaches YouTube.
- Check the Live Control Room. Review stream-health messages and the encoder for reported errors. Also check whether the computer is under high CPU load.
- Inspect the local recording or archive. If the saved recording is damaged or shows the same fault, investigate the source file or playback and routing path. A healthy archive does not by itself prove that the live output or network is healthy.
- Run an unlisted rehearsal. Use a representative passage with the usual audio and motion, inspect the preview, and monitor stream health during the test. YouTube recommends testing before an event and monitoring the broadcast.

Measure outbound upload, not just download speed
The computer sends the live stream out, so the relevant capacity is upload bandwidth. A fast download result does not show whether the church can continuously send its chosen stream bitrate. YouTube says, “The total bitrate that you’re streaming cannot exceed the amount of upload bandwidth available.” It recommends leaving 20% headroom and accounting for a backup stream if one is being sent.
Measure upload in a realistic service setup: use the same connection and encoder, and keep normal network users present. Shared use can reduce the capacity available to the stream, and a brief connectivity disruption can interrupt it even when a speed test looks adequate at another time. Compare available upload with the total stream bitrate, including any backup feed, rather than with the video bitrate alone.

The 20% figure is YouTube’s recommendation, not a universal guarantee that a stream will never buffer. YouTube’s streaming tips explain upload capacity, shared-network limits, and connection reliability.
Test the local network and stream settings
Try Ethernet when the encoder uses Wi-Fi
If the streaming computer is on Wi-Fi and can be connected to the router, test with an Ethernet cable and run an unlisted rehearsal. YouTube recommends Ethernet for live streaming from a computer. This tests whether the local wireless link is contributing; it cannot fix inadequate ISP upload capacity, congestion farther upstream, encoder overload, or a viewer’s own connection.

The cable length and port compatibility depend on the church’s setup. YouTube’s live filming tips include its Ethernet recommendation and advice to test with an unlisted stream.
Choose bitrate, resolution, and frame rate as a set
Use a stream quality that the connection can sustain, rather than choosing a setting solely because the source file has that resolution. YouTube’s recommendations vary by codec, resolution, and frame rate. For example, its encoder-settings table lists 10 Mbps for H.264 at 1080p and 30 fps; that is one recommendation for that combination, not a universal requirement for every codec or setup.

If measured upload cannot sustain the selected settings with room for other network use, test a lower bitrate or resolution. Change settings in an unlisted rehearsal and check both the encoder output and stream health. See YouTube’s live encoder settings, bitrates, and resolutions for the relevant codec-specific recommendations.
Consider latency separately from buffering
Low latency can make the broadcast feel more immediate, but it leaves the player less read-ahead buffer to absorb interruptions. YouTube says, “The lower the latency, the less read-ahead buffer the video player will have.” If a sermon has little need for real-time audience interaction, test normal latency and compare playback stability during a rehearsal.
YouTube says most viewers on low-latency streams experience less than 10 seconds of latency; for ultra-low latency, most experience less than 5 seconds, with a higher likelihood of buffering. - Record when buffering occurs, whether it is continuous or intermittent, and whether it affects one viewer, one local network, or people on unrelated connections.
- Check the encoder preview, errors, CPU load, Live Control Room stream health, and local archive.
- Measure outbound upload during a representative setup with normal network use. Compare it with the total stream bitrate and preserve YouTube’s recommended headroom.
- If the encoder uses Wi-Fi, test a wired connection where practical.
- Rehearse at the intended resolution, frame rate, bitrate, and latency. If upload is constrained, test a lower bitrate or resolution; if interaction is not important, test normal latency.
- Ask viewers on different devices and connections to test. If only one person has trouble, investigate that playback path; if many viewers on unrelated networks report errors together, revisit encoder and stream-health evidence.
- During the actual service, continue monitoring stream health and note whether changes to network use or conditions coincide with the symptom.
