AI observability can help an enterprise determine whether an AI-enabled workflow is reliable, useful, and worth expanding—but it does not create ROI by itself. The practical test is whether teams can connect evidence about a system’s behavior, quality, and cost to a defined business outcome and compare that outcome with a baseline.
What is AI observability?
AI observability is the collection of contextual evidence needed to understand how an AI workflow behaves in production and investigate why it succeeds or fails. That can include its inputs, model or agent steps, outputs, dependencies, and operating conditions. It is broader than checking whether a model endpoint is online.

Coverage varies by tool. A multilayer framework described in Futurum Research’s September 2025 report, produced in partnership with Dynatrace, spans the application, agentic, model, data, and infrastructure layers. Treat that as a framework for thinking about scope, not proof that any one platform monitors every layer.
Operational telemetry and output evaluation are different
Operational measures show whether a workflow is running as expected. Output evaluation asks whether its results are useful, accurate, or safe for the task. Gartner’s March 2026 discussion of LLM observability includes latency, drift, token usage and cost, error rates, and output-quality measures. It also points to human validation of narrative and citation accuracy for use cases where those qualities matter.

Low latency and few errors do not establish that an answer is correct or that a workflow helps the business. Conversely, a useful result may still be too costly, slow, or unreliable to deploy broadly. Enterprises need both kinds of evidence.
How do you measure ROI from enterprise AI?
Start with a named workflow and a baseline, then determine whether the AI-assisted version improves an outcome that matters. For example, a team might examine time required to complete a task, customer experience, product-development cycle time, or revenue—but it should report only outcomes it has actually measured. Technical telemetry helps explain what is happening; it is not a substitute for the business result.

- Choose the workflow and outcome. Define the task being changed and the result the organization expects to improve.
- Record a baseline. Measure the relevant outcome before or alongside deployment, using a comparable workflow and period.
- Instrument the AI-assisted process. Capture the operational and quality evidence needed to understand its inputs, steps, outputs, cost, and failure modes.
- Compare results. Assess the business outcome against the baseline, and use telemetry to investigate differences in quality, reliability, cost, or risk.
- Decide what to do next. Improve the workflow, add constraints or review, expand it in stages, or retire it if the evidence does not support continued use.
This approach makes the relationship between system behavior and business value easier to assess. The evidence cited here does not establish that observability alone causes financial returns.

Select measures according to the workflow and the consequences of failure; a dashboard full of metrics is not a value measurement plan.
Rank #3
| Area | Examples to monitor | What it helps answer |
|---|---|---|
| Reliability and performance | Latency and error rates | Is the workflow available and responsive enough for its users? |
| Behavior over time | Drift | Are inputs, outputs, or operating conditions changing in ways that may affect performance? |
| Usage and cost | Token usage and cost | What resources does the workflow consume, and can that use be associated with a specific workflow? |
| Output quality | Task-relevant quality measures; human checks of narrative or citation accuracy when appropriate | Are results fit for the task, and where is review needed? |
These measures become more useful when teams can investigate execution across relevant model calls, agents, workflows, and dependencies. Match coverage to the application rather than assuming every observability product provides full-stack visibility.
How can observability inform an enterprise AI investment?
Use observations to make a decision, not to claim success merely because monitoring is in place. A phased rollout can help a team learn whether a use case is meeting its operational and quality requirements before it is expanded, and whether measured business outcomes justify the next step. Futurum Research’s report presents phased adoption and metrics for operational efficiency, risk mitigation, business impact, and strategic value; its partnership with Dynatrace is relevant context for that framework.
Gartner reported in November 2025 that organizations conducting regular AI system assessments were three times as likely to report high GenAI value. This is an association in Gartner’s survey, not evidence that an observability product or assessments alone caused higher value.

OpenAI’s December 2025 report offers useful enterprise context, but not an observability impact estimate: enterprise users reported saving 40–60 minutes per day, while ChatGPT message volume grew 8× year over year and API reasoning token consumption per organization increased 320× year over year. The time figure is user-reported; the message and token figures describe usage. None demonstrates ROI attributable to observability.

Likewise, Gartner’s April 2026 release reported that 39% of surveyed technology leaders were confident current enterprise AI investments would positively affect financial performance. The survey covered 353 data and analytics and AI leaders in November–December 2025. Gartner also reported that successful AI initiatives invested up to four times more as a percentage of revenue in foundations including data quality, governance, AI-ready people, and change management. These are survey findings and associations, not proof that a particular investment—or observability alone—produced success. Gartner attributed the statement, “D&A leaders play a central role in achieving their organization’s AI value ambition,” to Rita Sallam, Distinguished VP Analyst, Gartner Fellow, and Chief of Research.

Compare capabilities against the workflow and the decision the organization needs to make. The cited framework supports considering multilayer scope, but it does not independently verify specific vendor features.
- Coverage: Which application, agent, model, data, and infrastructure layers can the approach actually expose?
- Trace and diagnostic context: Can a team follow execution and investigate failures across model calls, workflow steps, and dependencies?
- Evaluation: Does it support task-relevant output-quality measures and human review where required, alongside conventional performance metrics?
- Cost visibility: Can usage and cost be connected to a particular workflow and compared with its outcome?
- Risk and governance: Does it provide evidence and controls relevant to the system’s use and the consequences of errors?
- Adoption and business measurement: Can teams use it in a phased rollout tied to a defined operational or strategic outcome?
The right fit is the approach that makes evidence actionable for a specific use case—not necessarily the one with the longest list of metrics.
