A Kubernetes Secret mounted as a regular volume is updated eventually, not immediately. If the mount uses subPath, Kubernetes does not automatically refresh it. And even when the file on disk changes, an application that cached its value may keep using the old credential until it reloads or restarts.
First check whether the mount uses subPath
Inspect the Pod specification, especially volumeMounts. A Secret mounted as a normal directory volume can receive projected updates. A Secret file mounted with subPath does not receive automated Secret updates.

If the application needs refreshed files without replacing the Pod, mount the Secret volume directory and have the application read the key from its projected path. Otherwise, replace the Pod when the Secret changes.

Why a regular mounted Secret takes time to change
Secret-volume updates are eventually consistent: the API change does not synchronously rewrite files in every running Pod. The kubelet tracks Secret data used by Pods on its node, then projects updates as it reconciles desired Pod state with running containers.
Kubernetes documents three kubelet change-detection strategies: an API watch, a TTL-based cache, or direct API-server polling during kubelet sync. The documented total delay can be as long as the kubelet sync period plus cache propagation delay. The cache contribution depends on the configured strategy, so there is no universal update time or guarantee that Pods on different nodes receive the change together. See the Kubernetes Secrets documentation and the kubelet sync-loop documentation.
Changing the detection strategy is not a guaranteed end-to-end fix: measure the behavior in your cluster and account for the application’s reload behavior too.

Check whether the file changed—or only the application is stale
- Confirm that the Secret object has the intended value in the Kubernetes API.
- Allow time for kubelet reconciliation and cache propagation, then inspect the projected file from inside the affected container.
- If the file has the new value but the service still uses the old credential, check whether the application reads the file only at startup, caches the value in memory, or fails to reopen the file.
Kubernetes can project the file; it does not make an application reload that file. Configure the application to watch for changes or periodically reopen it, or replace the container so a new process reads the current value.

| Delivery method | What changes in a running Pod? | What may still be needed? |
|---|---|---|
| Regular Secret volume | Projected files update eventually, subject to kubelet sync and cache propagation. | The application must reload or reopen the changed file to use its new value. |
Secret volume mounted with subPath |
Does not receive automated Secret updates. | Change the mount design or replace the Pod. |
| Secret supplied as an environment variable | The environment of an already-running process does not change when the Secret object changes. | Replace the container so the new process starts with the current value. |
Kubernetes describes Secret consumption through files or environment variables in its Secrets documentation. For seamless rotation, a volume-based setup still depends on the application’s ability to reload the file.
Quick Recap
Best Value
Choose the fix that matches the failure
- The mount uses
subPath: Mount the Secret directory instead if automatic projection is required, or replace the Pod after changing the Secret. - The projected file is still old: Verify the API value, allow for propagation, and review the kubelet’s sync and change-detection configuration. The exact latency depends on the cluster.
- The file is current but behavior is stale: Configure application reload, or roll out replacement containers.
- The Secret comes from an external store: Consider the Secrets Store CSI Driver guidance as an integration option. Rotation behavior depends on the provider and configuration; CSI integration does not itself guarantee an application reload or simultaneous updates across Pods.
