Add warm milk or cream to freshly cooked, drained potatoes while they’re still hot. Break up or rice the potatoes first, then stir in the dairy a little at a time until the mash reaches the texture you want. Warm dairy blends more readily without cooling the potatoes; adding it gradually helps prevent a loose mash.
When to add milk or cream
Add dairy after cooking and draining the potatoes, while they are still hot. First break them up with a masher or pass them through a ricer, then work in warm milk, cream, or a combination in small additions. Stir after each addition and stop when the potatoes are as soft and creamy as you like.

Bon Appétit’s technique notes explain that cold milk or cream cools the mash and slows absorption, so they recommend heating liquid dairy first. University of Illinois Extension likewise advises warming the milk so it absorbs without cooling the hot potatoes.
How to add dairy without making the mash loose
- Cook until fully tender, then drain well. Excess water left on the potatoes can leave the finished mash thin.
- Let the potatoes steam briefly. The University of Maine Cooperative Extension’s recipe steams drained potatoes for five minutes before mashing. This helps drive off moisture.
- Warm the dairy gently. Heat the milk or cream without bringing it to a boil, and keep the potatoes hot.
- Break up or rice the potatoes. Do this before adding liquid dairy, rather than pouring cold liquid over whole potatoes.
- Add dairy in stages. Mix after each small addition, check the texture, and stop before the mash becomes looser than you want.
- Mix only until combined. Avoid high-speed blending or food processing, which can overwork potato starch and produce a gummy texture.
The Professional Cooking textbook, hosted by Auguste Escoffier School of Culinary Arts, also directs cooks to drain and steam-dry potatoes, purée them while hot, then add butter and cream, using hot milk to adjust consistency. It cautions against overwhipping. If you want an especially fine mash, a ricer or food mill can help; a regular masher works well for a more rustic texture.

Does butter go in before or after the dairy?
There is no single sequence followed by every recipe. In America’s Test Kitchen’s reported tests for its make-ahead mashed potatoes, adding cream before butter made that mash taste creamier and less mealy. That result applies to the tested method, not necessarily every potato variety, recipe, or ratio.
Other reliable recipes use a different order. Bon Appétit’s recipe adds room-temperature butter to hot, riced potatoes before adding warm milk and cream. The University of Maine Cooperative Extension recipe stirs in softened butter in two additions, then adds yogurt and warmed milk. The practical point these methods share is to work with hot potatoes and add liquid dairy warm and gradually.

How much milk or cream should you use?
There is no universal amount that guarantees the same texture: potato type, batch size, and personal preference all affect how much liquid the mash takes. Add warm dairy incrementally and judge the consistency rather than pouring in a fixed amount all at once.

Bon Appétit’s four-pound recipe uses 1½ cups of milk and ½ cup of cream, added in half-cup additions. The University of Maine recipe starts with 2.5 pounds of potatoes and two tablespoons of milk, with more dairy added as needed. For smooth, creamy potatoes, adjust by texture—not by assuming either recipe’s proportions will suit every batch.
